Give an AI assistant the smallest mailbox access that can complete its job, and treat every permission as a separate decision. Start with read-only access to a defined mailbox or folder, keep sending and write actions disabled unless they are essential, approve the correct identity and app, then review and revoke the grant when the task ends. A permission grant alone does not make every assistant feature available, and email itself is untrusted input that can carry instructions designed to manipulate an AI system.
How do I give an AI assistant access to my email safely?
Use a least-privilege setup with four boundaries:
- Mailbox boundary: decide whether the assistant may see one user mailbox, selected folders, a shared mailbox, or several mailboxes.
- Data boundary: decide whether it can return full message bodies, attachments, metadata, contacts, or only search results and summaries.
- Action boundary: enable only the operations required—search and read, draft, send, mark read, move, delete, or manage rules.
- Administration boundary: identify who approves the app, who controls workspace actions, who owns the mailbox delegation, and who will review the grant later.
Write those limits down before opening a consent screen. If the task is “summarize unread mail,” the target normally needs read and search access, not send, delete, rules-management, or broad access to every mailbox in the organization. If the connector presents a bundle of permissions, narrow the selection before approval rather than accepting every capability because it is offered.
Define the job before choosing a permission
Describe the workflow in concrete verbs. This prevents a connector’s feature list from becoming your security policy.

| Task | Minimum capability to consider | Capabilities not implied |
|---|---|---|
| Find and summarize messages | Read/search access to the required mailbox or folders | Sending, changing message state, moving mail, deleting, or rules management |
| Prepare replies for a person to review | Read access plus a draft capability, if the product separates drafting from sending | Permission to send the draft automatically |
| Send approved notifications | Read access only if context is needed, plus an explicitly enabled send capability | Delete, move, or mailbox-wide administration |
| Triage a shared mailbox | Delegated access to that shared mailbox and only the folders and actions required | Access to the user’s private mailbox or unrelated shared mailboxes |
| Run an unattended workflow | An application identity with a narrowly scoped mailbox resource and scheduled review | Assuming a signed-in user’s delegated access is equivalent |
Also record whether the assistant needs attachments, contacts, calendar information, or message metadata. A task that sounds like “read email” may expose more data than the operator expects if the integration returns an entire conversation or connected resource.

Choose the identity model: delegated or application access
Microsoft distinguishes two operating models. The distinction matters because it determines whose authority the assistant uses and what happens when no person is signed in.
| Model | When it fits | Main control | Risk to check |
|---|---|---|---|
| Delegated permissions | An interactive assistant acts for a signed-in user | The user context and the permissions approved for that user or organization | The assistant may act with the user’s existing reach; verify mailbox and folder access |
| Application permissions | An autonomous service runs without a user present | Administrator consent, app identity, and resource-level scoping | App-only access can cover more mailboxes than intended unless it is explicitly restricted |
Microsoft Learn’s authorization guidance describes the principle as “Agents operate under a principle of limited scope.” For an interactive agent, Microsoft recommends delegated permissions when it needs to act on behalf of a signed-in user. For an unattended agent, evaluate application permissions and restrict the resources it can reach.
Do not select application permissions merely because they are technically easier. If a human must approve each action, a delegated user session generally provides a clearer accountability trail. If the workflow must run overnight without a person, an application identity may be necessary, but it deserves stricter mailbox scoping, logging, and review.
Microsoft 365 and Outlook: a safe setup sequence
1. Map the mailbox and actions
List the exact user or shared mailbox, folders, data types, and operations. Microsoft documents separate inbound and outbound options. Examples include Mail.Read for reading, Mail.ReadWrite for reading and changing mail, and Mail.Send for sending. The available options depend on the identity model and implementation; the list is not a recommendation to request all of them.
2. Select delegated access for an interactive assistant
When a person is signed in and the assistant is acting on that person’s behalf, use the delegated permissions exposed by the integration. Confirm that the consent request names the expected tenant, app, and scopes. A delegated grant should not be interpreted as permission to another user’s mailbox unless the signed-in user already has that mailbox or folder access.
3. Scope an autonomous app-only agent
For an unattended service, have the Microsoft 365 administrator review application permissions and the app identity. Microsoft documents Exchange role-based access control (RBAC) as a way to give an autonomous agent granular access to one mailbox or a small set of mailboxes. Use that resource scope rather than granting organization-wide mailbox access by default. Document every mailbox included and the reason it is included.

4. Inspect the Entra consent request
In the documented ChatGPT Outlook connection flow, an Entra administrator confirms the correct tenant and the verified ChatGPT/OpenAI application, reviews the selected Microsoft permissions, and either approves the complete selected request or cancels. The confirmation screen may not provide a checkbox for each individual permission. Narrow the selected permissions before opening that approval step; do not rely on the final approval dialog to remove an unwanted scope.
Recommended Free Tools
Check the application identity, publisher, tenant, redirect or sign-in details shown by the provider, and the exact permission names. If the identity or requested scopes do not match the intended integration, stop and investigate instead of approving a similarly named app.
5. Configure assistant actions separately
For ChatGPT’s Outlook integration, workspace administrators separately control which supported actions are available. Entra consent and workspace action settings are different controls, and the individual user must still connect an account. Enable only the actions required for the workflow. If a dependent permission was not granted, leave its action disabled. Recheck these settings after an administrator changes permissions or when the product adds new actions.
6. Test with a low-risk mailbox
Use a test account or a narrowly scoped folder first. Verify that a search returns only the intended messages, that attachments and conversation history are handled as expected, and that a send attempt is blocked when send access is absent. Record the observed behavior because a product update can change which actions are exposed.
Shared and delegated Outlook mailboxes need separate checks
Access to a shared mailbox is not the same as access to a user’s private mailbox. Microsoft says Copilot Chat in Outlook respects existing Outlook permissions, including supported folder-level permissions, and does not elevate a user’s access simply because the feature is AI-powered. The assistant therefore cannot use the feature to bypass a mailbox delegation boundary.
Free tools Windows power users keep installed

That statement applies to the specific Copilot Chat experience described by Microsoft, not to every Microsoft assistant or third-party connector. In that experience, Microsoft lists several direct triage actions and sending on behalf as unsupported or planned at the time of its documentation. Do not generalize those product limits to another assistant; inspect that product’s current action list and permission model.

For a shared mailbox workflow, test both positive and negative cases: a message in an allowed folder should be visible, while a message in a folder outside the delegation should not; a draft should remain a draft if send is not enabled; and an attempt to act on behalf of another address should fail unless the mailbox delegation explicitly permits it.
Can I let an AI read email without letting it send email?
Yes, when the provider and assistant expose separate read and send controls. Grant a read scope such as delegated Mail.Read for the required mailbox, and do not grant Mail.Send or a broader write scope unless the task genuinely needs it. Keep any “send,” “reply automatically,” or outbound workflow action disabled in the assistant’s own settings.
Read-only access does not guarantee that every product is harmless: message bodies can contain confidential information, and a read-enabled assistant may pass that content into its conversation or connected tools. Confirm what data the service returns and who can view the resulting conversation. Also remember that some platforms bundle capabilities under a broader scope; if the only available choice includes write or send rights, treat that as a design limitation and look for a narrower integration rather than accepting it casually.
Google Workspace and Gmail: control the app, not a shared password
1. Identify the OAuth application and scopes
Ask the assistant provider for its application identity and the Gmail scopes it requests. Distinguish read, modify, and send capabilities. Google Workspace administrators can manage third-party app access and restrict high-risk Gmail scopes, including scopes that allow sending mail. Console labels and available controls vary by Workspace edition and can change, so verify the current Google Admin documentation and live console before issuing click-by-click instructions to colleagues.
2. Set the app-access policy
In the administrator controls for third-party app access, locate the specific application and apply the narrowest policy that supports the job. If the console lets you trust, limit, or block an app by requested scopes, use that control to allow only the required Gmail access and restrict send or broad modification scopes. Do not approve an entire publisher category when only one application is needed.
3. Use the supported authorization flow
Google says Workspace accounts stopped supporting less-secure third-party sign-ins that use only a username and password beginning in January 2025. Never give an assistant the mailbox password or ask a user to disable modern sign-in protections. Use the provider’s current OAuth or other approved secure authorization flow, and ensure the consent screen identifies the intended app and scopes.

4. Connect and test under the final policy
After the administrator policy is in place, connect a test account or test mailbox. Confirm that the assistant can perform the approved read operation, cannot send when the send scope is restricted, and cannot access unrelated accounts or shared resources. If the app requests a new scope after an update, treat it as a new approval decision rather than accepting the prompt automatically.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteThe exact Google admin labels and scope controls should be checked against the current live documentation because the relevant help destination and interface can change. The security rule remains stable: identify the app, constrain high-risk Gmail scopes, and use modern authorization instead of password sharing.
Inspect consent before you approve it
A consent screen is a security boundary, not a formality. Before approving, confirm:
- the organization or tenant shown is the one that owns the mailbox;
- the publisher and application identity match the intended assistant;
- the requested mailbox, folder, message, contact, and attachment scopes are necessary;
- read, write, delete, move, rules, and send capabilities are listed separately where the platform supports that distinction;
- the data will be returned to the expected service and conversation audience;
- an administrator, workspace owner, or mailbox owner is the person authorized to approve the grant.
If the app asks for more than the written job requires, cancel, revise the integration configuration, or choose a different connector. Do not assume that a familiar brand name or an AI label makes an application trustworthy.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Email is untrusted input: defend against prompt injection
An email can contain instructions aimed at the assistant rather than at the human recipient. The instructions may be visible, hidden in HTML, embedded in an attachment, or placed in quoted text. If the assistant can use tools, the message might try to make it disclose other messages, change mailbox state, send a reply, or follow a malicious link.

- Limit tools: a summarization assistant should not have a send or delete tool available.
- Separate content from instructions: treat message text as data to analyze, not as an authority that can change the assistant’s rules.
- Require confirmation for consequences: human approval should precede sending, deleting, forwarding, changing rules, or exposing sensitive content.
- Reduce returned data: avoid loading unrelated threads, attachments, contacts, or entire folders when a narrow query is sufficient.
- Use mail-flow protections: where available, inspect inbound mail before delivery and keep the assistant’s runtime and tool safeguards enabled.
- Monitor unusual behavior: investigate unexpected searches, bulk reads, outbound messages, or repeated permission prompts.
No single filter guarantees that every injection attempt will be blocked. The practical objective is to make a malicious message unable to cause a consequential action even if it reaches the assistant.
Review and revoke access: a password reset is not enough
OAuth consent has its own lifecycle. Microsoft documents illicit-consent attacks in which a user is tricked into authorizing an external application. The application can retain account-level access even after the user changes a password or the organization requires multifactor authentication. Those steps do not remove the app grant itself.
Maintain an inventory containing the application name and identity, owner, mailbox or folders, granted scopes, business purpose, approval date, last review date, and revocation method. Set a review date appropriate to the sensitivity and activity of the workflow. Review audit records for consent events and unusual access, then remove the app authorization or token path when the purpose ends or the grant is no longer justified.

Compare integrations by control, not by brand
| Question | What to verify | Safer default |
|---|---|---|
| Who executes the request? | Signed-in user (delegated) or unattended app identity (application) | Delegated for interactive work; app-only only when unattended execution is necessary |
| How much mail is reachable? | One mailbox, selected folders, a shared mailbox, or multiple mailboxes | One mailbox or the smallest folder/mailbox set that completes the task |
| Which actions exist? | Read/search, draft, send, modify, delete, move, and rules management | Read/search first; leave consequential actions off |
| Who approves? | Individual consent, workspace administrator, tenant administrator, and mailbox owner | Require the appropriate administrator and mailbox owner for the scope involved |
| What data leaves the mailbox? | Message bodies, attachments, metadata, contacts, and conversation transcripts | Minimize returned fields and confirm who can access assistant conversations |
| Can access be audited? | Consent events, app activity, mailbox logs, review dates, and revocation controls | Prefer an integration with identifiable logs and a documented revoke path |
| How is injection handled? | Mail-flow inspection, runtime safeguards, tool restrictions, and confirmation gates | Use layered controls; never rely on filtering alone |
Troubleshoot common permission failures
| Symptom | Likely cause | What to check |
|---|---|---|
| The assistant can summarize but cannot send | Send scope or outbound action is intentionally absent | Confirm that this is the desired read-only design. If sending is required, have the authorized administrator review and separately enable the send capability. |
| Consent was approved but an action is unavailable | Consent and product action settings are separate | Check workspace or assistant action controls and whether the user account is connected. Do not grant broader mail access solely to expose a disabled action. |
| A shared mailbox is invisible | The user or app lacks mailbox/folder delegation, or the product does not support that shared-mailbox scenario | Verify existing Outlook permissions, product-specific support, and the exact mailbox identity. AI does not elevate an absent delegation. |
| The app requests more scopes after an update | A new feature or changed implementation needs additional API access | Pause, compare the new request with the written job, and approve only after an administrator reviews the change. |
| A password reset did not stop access | An OAuth app grant or token remains active | Inspect consent and audit records, revoke the application authorization, and investigate activity made through the grant. |
| Messages contain instructions the assistant follows | Prompt injection through untrusted email content | Restrict tools and scopes, require confirmation for consequential actions, and use mail-flow and runtime protections together. |
| Google sign-in fails with a password-only connector | Less-secure username/password sign-in is no longer supported for Workspace accounts | Replace it with an approved OAuth or other modern authorization flow; never weaken account security to preserve the connector. |
Operational checklist for administrators and owners
- Write the workflow and required actions before selecting the connector.
- Choose delegated or application access deliberately; do not substitute one for the other without documenting why.
- Limit the mailbox, folders, shared resources, and data fields.
- Keep
Mail.Send, broad write access, delete, move, and rules management disabled unless the task requires them. - Verify the publisher, app identity, tenant, and exact consent scopes.
- Configure workspace or product actions separately from identity-provider consent.
- Test allowed and denied operations with a low-risk mailbox.
- Treat message bodies and attachments as untrusted data and keep runtime safeguards enabled.
- Record owner, purpose, scopes, approval, review date, and revoke procedure.
- Revoke the app grant itself when the workflow ends or a suspicious consent is discovered.
The safest email assistant is not the one with the most features enabled. It is the one whose identity, mailbox reach, data exposure, actions, approval path, and revocation plan all match a narrowly defined job.
