To prevent stockouts and overstock during a seasonal sale, forecast demand by product and selling period, then turn that forecast into an order plan that accounts for usable stock, confirmed incoming inventory, supplier lead times, uncertainty, and the time left to sell. Review the plan as the season progresses—and set a date after which replenishment stops and selling existing stock takes priority.
Start by identifying what makes each product seasonal
Seasonal demand can be driven by weather, a holiday, or a specific event. Those patterns have different peak dates and durations, so classify products before deciding when or how much to order. Forecast at the level your records support, such as SKU, variant, channel, location, and week.
Look across more than one year when available. Note when demand starts rising, when it crests, and when it falls back toward normal. EazyStock gives an illustrative example of de-icer selling about three cans per month for nine months and around 50 per month for the other three; that example shows how sharply demand can shift, but it is not a benchmark for other products. EazyStock’s seasonal demand forecasting guide
Build a forecast from sales history, not a copy of last year
Past sales are useful evidence, but they are not automatically a complete measure of demand. A promotion may have temporarily lifted sales, an unusual weather pattern may have changed demand, and a product that sold out may have missed sales that never appear in the records. Add notes for these conditions and adjust the forecast where your own evidence supports an adjustment. Mark estimates of missed demand as uncertain rather than treating them as observed sales.

Account for longer-term changes too: a product gaining or losing popularity may not follow the same seasonal curve as it did in earlier years. Shopify’s inventory forecasting guide covers demand forecasting and replenishment planning.
Convert forecast demand into a purchase requirement
A forecast estimates how much customers may want to buy. A purchase requirement estimates how much more inventory you need to acquire. A practical starting formula is:
Purchase requirement = forecast demand over the coverage period + uncertainty buffer − usable stock − confirmed incoming inventory

Choose a coverage period that matches the decision: it may cover supplier lead time plus the time until your next inventory review, or the remaining seasonal selling window. Then check whether the result can actually be ordered and sold profitably.
- Usable stock: Count stock available for sale, not units reserved for orders or assigned to another channel.
- Incoming inventory: Subtract confirmed purchase orders, but account for supplier reliability and likely delays.
- Order constraints: Check minimum order quantities and whether the amount fits your cash and storage capacity.
- Leftover value: Consider likely markdowns, holding costs, and whether excess stock can sell after the season or be held for the next one.
This is a planning framework, not a universal optimizer. The appropriate quantity depends on the margin and service trade-off: a missed sale may be costly for one item, while leftover seasonal stock may be expensive for another. Inventory Planner’s peak-season guidance also describes purchase requirements and in-season sell-through reviews.
Set reorder triggers and a last profitable order date
Supplier lead time determines whether a reorder can arrive while customers are still buying. Allow for the possibility that lead times lengthen during the rush, and place orders early enough to arrive before the demand peak—not merely before it ends.

Set a last profitable reorder date for each seasonal item. Use supplier lead time and reliability, demand expected during the remaining weeks, and the product’s value after the peak. Once that date passes, a new order may create leftovers rather than prevent a meaningful stockout.
Safety stock is a buffer against uncertainty, not a second allowance for seasonal demand already included in the forecast. Its size should reflect how uncertain demand and supply are, as well as the cost of holding excess inventory. There is no one safety-stock quantity or reorder threshold that fits every seasonal product.
Coordinate promotions, inventory, and suppliers
Share promotion dates and expected campaign lift with the people setting inventory plans. When marketing, sales, and inventory planning are disconnected, a campaign can increase demand beyond available stock—or inventory can be bought for a promotion that changes. DHL’s Ireland-facing peak-season planning guidance discusses coordination, suppliers, and customer-order options; adapt its logistics context to your own market.

- Manage and monitor inventory to streamline your operations and boost profits
- Use warnings and reports to make sure you never run out of necessary stock
- Create purchase orders and email them directly to vendors from Inventoria
- Maintain a database of both customers and suppliers
- Scan in barcodes to add new items
Talk with suppliers about forecasts and delivery schedules before the peak. Advance communication may help you respond to an unexpected need, but it does not guarantee that extra supply will be available.
Preorders can provide an early signal of demand before production or replenishment. A backorder or “notify me” option can preserve customer interest during a temporary stockout, but offer a delivery date only when resupply timing is credible.

Set review dates during the season rather than waiting until it ends. At each review, compare units sold and remaining inventory with the current sales pace and expected demand for the weeks left. If the remaining supply is greater than the updated outlook, consider sell-through actions while there is still time; a late markdown may sacrifice more margin.

Use those reviews to decide whether to replenish, hold the plan, or stop ordering. The stopping point should come before a late-arriving order leaves too little time to sell the stock.
Use inventory software only where it fixes a real workflow problem
Inventory planning software can bring stock visibility, sales history, forecasts, and order calendars together. It is optional: software cannot compensate for incomplete records or assumptions that ignore promotions, stockouts, or supplier delays. Evaluate tools against your channels, locations, SKU complexity, supplier calendar needs, and budget. Guidance from Amazon Seller Central also covers inventory records, aging, replenishment, and audits.
