To know whether an AI automation is still working, check two things independently: whether it ran as expected and whether the intended result actually appeared in a fresh, valid form. A green “successful” status only describes what the platform recorded about the run; it does not prove a row was written, a message was delivered, or an AI-generated result met the task’s requirements.
What counts as a silent failure?
A silent failure is a run that appears healthy—or produces no obvious error—but does not deliver the result the business process needs. The workflow might stop running, complete with an empty result, write incomplete data, choose the wrong tool, or produce plausible but incorrect content.
Monitor execution health and outcome health separately. Execution health asks whether a run started and finished, and whether its steps reported errors. Outcome health asks whether the expected downstream effect occurred and whether the result is usable. For an AI step, that may mean checking the output structure and task-specific requirements in addition to confirming that the model returned text.
Quick wins for a faster PC:

Write a short, observable health contract for every important workflow. Avoid a vague rule such as “the AI should be right”; instead, specify conditions that can be checked and acted on.

- Expected cadence: How often should it run, and how much delay is acceptable?
- Expected output: What minimum or expected number of records, messages, or other results should appear?
- Required shape: Which fields, types, or schema elements must be present?
- Downstream effect: What must be created, updated, sent, or otherwise completed?
- Last healthy time: When did the full workflow last produce a verified result?
- Response: Who should investigate, and how urgent is the consequence if the condition is missed?
Set the freshness threshold from the workflow’s actual schedule and the cost of delay. A daily process should not use the same stale-output threshold as a process expected to act every few minutes. A community-authored n8n watchdog workflow illustrates tracking expected intervals, minimum item counts, last healthy time, and alert state. It is an example implementation, not a built-in guarantee or a universal threshold.
Check run status and downstream results separately
Use execution history to find run problems
Start with the automation platform’s run history. Look for failed, waiting, or unexpectedly old executions, and inspect the step where progress stopped. n8n documents filtering executions by status and retrying failed runs in its execution history documentation. Zapier’s Zap History guidance describes run statuses and HTTP logs that can show a status code, endpoint, and error details for an errored step.
Verify the effect the workflow was meant to produce
Add a check against the destination or result itself rather than treating a completed run as proof. Depending on the workflow, verify that a downstream row or ticket exists, an email was accepted, the result is non-empty, or required fields pass validation. Place the outcome check after the real work path completes; otherwise, a monitor could report success before a later action fails.

For AI-generated content, validate the form and task requirements that matter—for example, a required schema or the presence of necessary fields. A valid response shape does not by itself establish that the content is correct, so pair mechanical checks with a task-specific evaluation or review where the consequences warrant it.
Keep enough evidence to diagnose a failure
Record structured run evidence so an alert leads to a useful investigation rather than guesswork. A practical record includes:
- A correlation ID, workflow name, and step name
- Start and end timestamps, status, and retry count
- The outcome-check result and a useful error category
- For AI steps, the relevant model and tool-call boundaries, plus intermediate results needed to locate where behavior diverged
Metrics and logs serve different purposes: metrics can expose a change quickly, while structured logs help explain it. Google’s Site Reliability Engineering chapter on monitoring distributed systems discusses using both and recommends testing alert logic so teams can trust thresholds and notification routes. Keep logs limited to what operations require; do not indiscriminately retain secrets or complete user records. Set retention according to operational need and applicable policy.

Add checks for AI behavior, not just runtime
For an LLM or agent workflow, execution errors, latency, and cost help explain how it is operating, but they do not establish whether it did the right work. Inspect model calls, tool invocations, intermediate results, latency, and cost alongside task-specific quality signals.
Recommended Free Tools
Choose checks that match the task and the harm a bad result could cause. They might include schema validity, whether an answer is grounded in approved references, correct tool selection, refusal handling, or a sample reviewed by a person. LangSmith’s documentation describes agent tracing, trajectory monitoring, cost tracking, online evaluations, and webhook or PagerDuty alerts. n8n also describes execution tracing and behavioral visibility in its AI agent observability article and AI agent monitoring article. Those are vendor-described capabilities, not independent comparative performance findings.
Do not treat one aggregate score as a universal measure of AI quality. Define what a pass means for the specific task, and inspect examples when a score or failure rate changes.

Make alerts useful and control alert noise
An alert should tell the recipient what condition was missed, which workflow or business process is affected, when it last worked, and where to inspect the run. Useful trigger conditions include a stale output, repeated errors, an unexpected volume change, or a failed validation.
Use severity tiers: page promptly for a failure that needs immediate intervention, and send slower degradation to a lower-urgency channel. Suppress duplicate notifications when a shared dependency outage is causing many workflows to fail at once. Google’s monitoring guidance discusses severity and suppression as parts of an alerting strategy; apply them to the consequences of the workflow rather than paging on every error.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesRetry safely and test the monitor
Before retrying, determine whether repeating the action is safe. A retry may recover a transient API failure, but it can also send a duplicate message, charge a payment twice, or create a duplicate record. Check the logs and classify the cause; where possible, make repeated actions idempotent or verify whether the first attempt already took effect. n8n documents retrying failed executions with the saved or original workflow, while Zapier’s troubleshooting guidance covers run investigation and repeated errors. Platform retry features do not remove the need to assess duplicate side effects.
Best Value
Test the monitoring path in a safe environment, not just the workflow. Simulate a missed run, an empty result, malformed output, and a failed alert delivery. Confirm that each condition is detected and that the notification reaches the intended destination. Google SRE’s guidance recommends testing monitoring and alerting logic, including alert delivery.
Choose a monitoring approach that fits the workflow
These approaches can be combined. A small workflow may need only platform history and an independent outcome check; a multi-step agent may need detailed traces and ongoing evaluations. Compare them by the questions they can answer, not by product category alone.
| Approach | Useful for | What to check |
|---|---|---|
| Native automation-platform history and alerts | Finding failed, waiting, or recent runs and investigating or retrying them | Whether it exposes enough step detail, retention, filters, and external outcome validation. n8n and Zapier document run-history and troubleshooting features in their execution and history documentation. |
| Independent heartbeat or outcome watchdog | Detecting a missing run, stale output, or empty successful run | Define the expected cadence and evidence of success. Ensure the check reflects completion of the real work, not an early heartbeat. The n8n watchdog is a community implementation. |
| AI observability platform | Tracing model and tool paths, evaluating behavior, and correlating cost or quality | Compare framework support, trace detail, evaluation design, alert integrations, retention, and data controls. LangSmith lists these types of capabilities in its documentation. |
| General monitoring stack | Shared dashboards and alerting across workflows and other services | Account for the instrumentation and ongoing maintenance needed to keep signals and alert rules useful. Google SRE notes that the right monitoring mix depends on the use case in its monitoring chapter. |
When choosing, also consider who will maintain the checks, where run data is stored, and whether the available evidence is sufficient to investigate a bad outcome. Vendor documentation describes supported features; it is not, by itself, proof of comparative effectiveness.
