Measure an AI system by the cost of producing a successful task—not just by its token price—and pair that figure with workflow-specific quality and reliability measures. Count model and compute usage, retries, human review, corrections, and escalations; then compare the total with the number of tasks that meet a clearly defined quality bar.

Why token price is not the cost of a successful result

A low API rate does not guarantee inexpensive work. If a model needs extra attempts, produces errors that employees must correct, or sends many cases to human review, those costs can outweigh cheaper inference. The useful unit is a completed business or user task, with its outcome recorded—not an isolated request or response.

For multi-step agents, record the full run trace and every model and tool call. Looking only at the final answer can hide repeated calls, failed steps, or tool errors that materially affect both expense and reliability.

Define success before collecting numbers

Write down what “done” means for the workflow in observable terms. Use the actual outcome where possible: for example, a customer issue resolved, a code change accepted, or a document that passes the required checks. A generic capability benchmark may not predict whether a model completes your specific task.

Set a minimum quality bar before comparing providers or models. Specify which errors are unacceptable, what can be corrected automatically, and which cases must be reviewed or escalated. There is no universal quality rubric or cost threshold; both depend on the task and the consequences of failure.

Calculate cost per successful task

Use this basic formula for a defined measurement period and task set:

Cost per successful task = total attributable completion cost ÷ number of tasks that meet the quality bar

Include costs incurred across the workflow, not only the model call:

  • Inference and compute: API or model charges and attributable compute spend.
  • Retries: additional model or tool calls made to complete or repair the task.
  • Human review: time spent checking outputs, including required expert review.
  • Corrections and rework: employee time and other costs needed to fix an inadequate result.
  • Escalations: work transferred to another person or process when the system cannot finish reliably.

Track unsuccessful, corrected, and escalated tasks as well as successful ones. This makes the denominator auditable and prevents a system that completes few tasks from appearing cheap merely because its failures were excluded.

Build a representative evaluation

Assemble examples from the target workflow, covering its common task types and meaningful failure cases. Apply the same inputs and scoring criteria to every model you compare. A small set of curated examples can expose obvious weaknesses, but it should not be treated as proof of production performance unless it reflects the work the system will actually encounter.

Use a rubric that describes acceptable behavior. Depending on the task, score correctness, relevance, grounding in supplied information, instruction adherence, safety, and formatting. Combine mechanical checks—such as required fields or exact policy constraints—with human or rubric-based judgment for qualities that cannot be reliably tested by a deterministic rule.

Review both aggregate scores and individual outputs. Aggregate results show broad patterns; inspecting examples helps explain why tasks failed and whether the rubric is measuring the right thing. Model-based graders can help scale reviews, but validate them against human judgment before relying on their scores. In its September 25, 2025 GDPval article, OpenAI described blind comparisons of model-generated deliverables with human-produced examples, while cautioning that its experimental automated grader was not yet as reliable as expert graders and did not replace them: OpenAI’s GDPval evaluation.

Evaluation size should reflect the workflow’s variety, risks, and decision needs; one published benchmark size is not a universal sample-size rule. For example, OpenAI reported a 220-task gold set for GDPval. Its reported estimate that frontier models were roughly 100 times faster and 100 times cheaper than industry experts was limited to pure model inference time and API billing rates; it excluded oversight, iteration, and workplace integration. Those figures should not be interpreted as a forecast for a production deployment.

Compare models on the same scorecard

First reject options that fall below your required quality, safety, or service limits. Compare cost and responsiveness only among options that meet those minimums. Use the same task set and scoring method for each candidate.

Measure What to record
Outcome quality Share of tasks meeting the workflow’s defined bar, rubric scores, and failure types.
Full cost Total attributable cost and cost per successful task, including retries and human work.
Responsiveness Time to first token for interactive use, plus end-to-end task latency.
Reliability Errors, failed tasks, escalations, and consistency over time.
Operational burden Review and correction effort, and the work needed for tracing and monitoring.

Set quality and latency limits from the workflow’s needs; there is no evidence-based universal weighting that makes one model best for every use. A model with a lower token rate may still have a higher cost per successful task if it requires more attempts or correction.

Monitor behavior after deployment

Production results can change when the model, prompt, tools, data, or workflow changes. Track quality or task success alongside time to first token where relevant, end-to-end latency, throughput, errors, and signs of drift. Sample real outputs so that a stable-looking aggregate metric does not conceal a new failure mode in a particular task type.

Keep enough context to investigate changes: task class, model and prompt versions, token or compute usage where available, validation results, feedback, and a reference to the relevant trace or output. Set alert thresholds to match the service’s requirements, then investigate regressions by task type and version rather than treating every drop as a model-quality problem. Latency, tool behavior, prompts, and workflow design can all affect the measured outcome.

Repeat the evaluation after a model, prompt, tool, or data change, and compare the results with representative production samples. Vendor documentation can describe available evaluation and monitoring methods, but it does not establish that a given metric predicts business value for every deployment. Validate the measures against your own workflow.

A practical production scorecard

  • Define the task and the outcome that counts as successful.
  • Set minimum quality, safety, and service requirements before choosing a model.
  • Measure representative tasks with the same inputs and rubric across candidates.
  • Record total attributable cost, successful-task count, failures, corrections, and escalations.
  • Compare quality, cost per success, latency, reliability, and operational burden together.
  • Monitor production samples and repeat evaluations when the model or surrounding system changes.
