Managing people and AI agents means assigning work task by task, setting clear limits on what an agent can do, and keeping a named person responsible for consequential decisions. An agent may perform work, but that does not make it an employee or transfer a manager’s accountability to software. The practical challenge is to coordinate people and tools while preserving human judgment, worker agency, and reliable handoffs.
What does it mean to manage people and AI agents?
It means treating an AI agent as a work system that can be assigned a bounded purpose—not as a person with the same legal or moral status as an employee. Managers still need to define the work, authorize access, monitor results, address failures, and decide when human judgment is required.
Harvard Business School’s Managing the Future of Work page summarizes Joseph Fuller’s March 2026 guidance as applying familiar human-resources ideas to agents: roles, supervisors, boundaries, accountability, and performance reviews. These are useful management principles, not evidence that an agent is an employee. An organization should establish its own legal, security, and policy requirements rather than infer them from a management analogy.

Why shouldn’t every task an agent can do be automated?
Capability and desirability are separate questions. An agent may be able to perform a task, while workers or the organization may still prefer human involvement because the task requires context, trust, discretion, or accountability.
Stanford’s SALT Lab WORKBank project summarizes a U.S.-focused audit drawing on 1,500 workers across 104 occupations and covering 844 occupational tasks. It combines worker preferences with assessments of agent capability. The project found a mismatch between some AI development priorities and workers’ stated task priorities; many tasks where workers saw a role for equal human-agent collaboration while generally preferring more human agency; and a possible shift in valued competencies from information processing toward interpersonal and organizational skills. These are findings from that audit, not a forecast for every occupation, employer, or country.
The related WORKBank preprint, version 3 last revised February 1, 2026, describes four zones that combine workers’ desire for automation with estimated AI capability:
- Automation Green Light: workers favor automation and capability assessments indicate it may be feasible.
- Automation Red Light: workers prefer less automation, even if capability may exist.
- R&D Opportunity: workers favor automation, but assessed capability is not yet sufficient.
- Low Priority: workers do not strongly favor automation and capability does not make it a clear near-term priority.
The zones are a way to frame decisions, not a universal deployment score or a guarantee that a workflow will perform well. Stanford also reports that 41.0% of the company-task mappings it analyzed for Y Combinator companies fell in the Low Priority and Automation Red Light zones. That figure describes those mappings only; it is not a rate for all AI companies or the labor market.

How should a manager decide what work to delegate?
Start with the task or workflow, not the job title. A job often contains a mix of routine processing, judgment, communication, and exception handling. Delegating one task does not mean automating the whole role.
- Describe the task and its outcome. Specify what the work produces, who uses it, and what counts as an acceptable result. Avoid vague assignments such as “handle customer requests.”
- Check both capability and worker preference. Ask whether the agent can reliably do the task and whether people affected by the change want that level of automation. The WORKBank zones help separate these questions.
- Assess the consequences of an error. Consider whether a mistake is easy to catch and reverse, whether it could affect a person’s rights or finances, and whether it could expose sensitive data or disrupt an important system.
- Choose the human role in the workflow. Decide whether a person should prepare inputs, review every output, handle exceptions, approve an action, or retain the task entirely.
- Define permissions and escalation before launch. Limit access to what the task requires, state actions the agent must not take, and specify when it must stop and ask a person.
- Evaluate the complete workflow. Measure output alongside error detection, correction, handoff quality, and the time people spend supervising or repairing work.
There is no validated universal formula in the cited evidence for scoring these choices. A practical comparison should examine capability, desired human agency, error impact, reversibility, access to sensitive systems, named ownership, handoff quality, and how the team measures results.
Which operating pattern fits the task?
These are practical management patterns, not a research-validated taxonomy. A team can use different patterns for different steps in the same workflow.
| Pattern | Agent’s role | Human’s role | Better fit when |
|---|---|---|---|
| Human-led with agent support | Suggests, drafts, summarizes, or retrieves information. | Makes the decision and owns the action. | Context or consequences make human judgment central, or the team is still learning the agent’s limits. |
| Shared workflow | Completes a defined step and returns a result or recommendation. | Reviews, handles exceptions, and decides whether to continue. | Work can be divided into clear steps, with useful checkpoints and manageable handoffs. |
| Bounded agent execution | Completes a narrow, authorized task within stated limits. | Sets permissions, monitors performance, handles exceptions, and remains accountable for the outcome. | The task is well specified, errors are detectable and reversible, and access can be restricted. |
Do not treat a pattern as a permanent classification. If the task changes, the data or permissions change, or error consequences become more serious, reassess the allocation.

What does a safe, legible agent assignment include?
Before an agent is put to work, write down the same essentials a manager would need to make a delegation understandable to the team:
- Purpose: the specific task and intended result.
- Boundaries: what the agent may do, what it must not do, and which decisions remain with a person.
- Permissions: the minimum data, tools, and system access required for the task.
- Human owner: the person accountable for monitoring the workflow and responding to failures.
- Escalation path: what uncertainty, exception, or risk should cause the agent to stop and route work to a person.
- Review method: how the team will check quality, errors, corrections, and the effects on people doing adjacent work.
This checklist is a practical recommendation synthesized from HBS’s agent-onboarding frame and the OECD’s discussion of governance approaches. It is not a proven formula that fits every organization.

Evaluate the combined human-agent workflow rather than counting only the agent’s outputs. A fast response is not a successful result if a person must spend longer correcting it, if exceptions disappear into a queue, or if the work creates risks the team cannot see.

Set a baseline before changing the workflow, then track measures that match the task. Depending on the work, that may include accuracy, completion time, rework, escalation volume, time spent reviewing, quality of handoffs, and the impact on customers or employees. Include failure handling in the review: how often the workflow detects a problem, who resolves it, and whether the same problem recurs.

HBS’s guidance explicitly applies accountability and performance reviews to agent onboarding. In practice, review the agent’s contribution and the manager’s operating design separately: a poor outcome might reflect model performance, unclear instructions, excessive permissions, a missing checkpoint, or an overloaded human reviewer.
How will the manager’s job change?
Managers may spend less time routing routine information and more time deciding how work should be divided, coordinating handoffs, coaching people, and exercising judgment when an agent’s answer is uncertain or consequential. Stanford’s WORKBank project describes a possible shift in valued human competencies toward interpersonal and organizational skills. It is a potential direction, not a settled prediction.
Team collaboration is also an unresolved design challenge. Microsoft Research’s New Future of Work says, “Collaboration between people is a central mechanism in how work gets done, but AI doesn’t yet work as well for teams as it does for individuals.” That cautions against assuming that an agent that helps one person will automatically improve a team’s coordination. Teams still need shared context, clear ownership, and processes for resolving conflicting or incomplete outputs.

The evidence comes from different methods and should not be collapsed into a single adoption or productivity claim.
- Worker preferences and task capability: Stanford’s WORKBank is a U.S.-focused task audit with worker preference data and expert capability assessments. Its findings illuminate task-level trade-offs; they do not establish what all workers want or what every agent can do.
- Company telemetry and survey research: Microsoft’s 2026 Work Trend Index combines company research, including anonymized Microsoft 365 signals and surveys. Its methodology says the user-goal mapping uses 105,000 samples from one week in February 2026, covering North American commercial segments and excluding education. The count is samples, not a population estimate or a representative census of all work. The cited People Science Agentic Teaming & Trust Survey was fielded in July 2025 and included 1,800 employees globally external to Microsoft: 819 leaders, 520 managers, and 461 individual contributors.
- Practitioner interviews: The OECD’s September 16, 2026 working paper draws on interviews with organizations across regions and sectors to examine applications, benefits, challenges, and governance. It is early evidence, not a universal causal estimate of productivity or job displacement.
- Workforce outlook: The National Academies’ 2025 consensus report, Artificial Intelligence and the Future of Work, assesses AI’s implications for U.S. productivity, the workforce, and education. It says AI has the potential to enhance human labor and create new valuable work, “but this is not an inevitable outcome.” That is a conditional assessment, not a guarantee of net job creation, mass displacement, or universal productivity gains.
Together, these sources support careful task allocation and governance; they do not establish a single best operating model or a certain future for employment.
