Reliable invoice extraction starts before you choose a model: identify whether PDFs contain searchable text or scanned images, define the fields you need, and decide how each result will be checked. Layout differences, validation, and testing on unfamiliar supplier formats matter as much as recognizing words.
1. Choose the right route for each PDF
A digital PDF may contain machine-readable text and layout information that an extraction system can use directly. A scanned invoice or phone photo is primarily an image and generally needs optical character recognition (OCR) before the system can identify fields. In practice, a document workflow may receive both kinds, as well as mixed-quality files.
Microsoft’s Azure Document Intelligence invoice documentation describes support for PDF and image inputs, including digital PDFs, scans, and phone-captured images. Its stated constraints are specific to version 4.0; verify the live documentation for current page, file-size, and other operational limits before designing an ingestion pipeline.

2. Define the fields and types before comparing systems
Write down the output schema first: the list of fields to capture and the type expected for each. That turns a vague request to “read invoices” into a testable task, and lets you compare systems field by field. Google Research describes schemas in these terms and gives examples of types including dates, integers, alphanumeric codes, currency amounts, phone numbers, and URLs.
Start with fields that support the actual workflow, then add detail where it is needed. A schema might distinguish invoice ID, invoice date, due date, total amount, tax, purchase order, bill-to, ship-to, and line items. Field availability varies by product: Microsoft’s documented invoice output includes invoice-specific values and line items, but providers should not be assumed to expose an identical set.

- Specify a type and accepted format for every field—for example, a date rather than an unconstrained text string.
- Define whether a field is required, optional, or allowed to be absent.
- For line items, decide which columns matter and how rows should be represented.
- Choose normalization rules, such as how dates, currency values, and supplier identifiers should be stored.
3. Design for layout variation
Invoices are not just collections of words. Suppliers place labels and values in different positions, use tables and multiple pages, and may change formats between departments. As Sandeep Tata of Google Research put it, “The challenge in this information extraction problem arises because it straddles the natural language processing (NLP) and computer vision worlds.” The point is practical: a system must interpret both what text says and where it appears.
Google Research’s described approach uses OCR text and layout, proposes candidate spans for schema fields, scores the candidates, and selects likely values. Microsoft likewise describes varied invoice formats and quality. These examples support testing how an approach handles your document mix; they do not establish that template-based extraction, a learned model, or a managed service always performs best.

Templates can be useful when supplier layouts are stable and known. They may require maintenance when a vendor changes its invoice design. A learned or managed extraction service may handle variation differently, but its results still need to be checked against the fields and layouts that matter to your workflow.
4. Validate extracted values against evidence
A structured response is not automatically a verified accounting record. Validation should connect each value to the source evidence and apply rules that make sense for the business process. Microsoft documents separate output for recognized text, page-level tables and cells—including bounding boxes and confidence—and invoice-specific fields and line items. That separation can help reviewers trace a proposed value back to its page region.

Google Research describes applying domain constraints, such as requiring an invoice date to precede a payment date. Similar checks can flag inconsistent or implausible values; they are workflow rules, not proof that a field was read correctly.

- Check required fields for missing values and inspect low-confidence or ambiguous results.
- Compare extracted dates and totals with relevant business rules and other fields.
- Review high-impact values—such as payment amounts or supplier identity—against the source page when needed.
- Keep a trace from each stored value to its recognized text or page location so exceptions can be investigated.
The appropriate review process depends on the consequences of an error and the evidence available in the extraction output. The cited product and research descriptions support traceability and validation; they do not prescribe a universal human-review policy.

5. Evaluate field by field on unfamiliar layouts
Measure the fields your process needs, not just a single overall accuracy figure. Build an evaluation set that reflects the supplier formats, scan quality, and document variation you expect—including layouts not used to train or configure the system. Report errors and results separately by field so a strong invoice-ID result cannot conceal weak performance on delivery dates or line items.
Google Research reported the following F1 scores on its internal held-out test set, whose invoice layouts were disjoint from its training and validation layouts. These are results from that 2020 study, not current product benchmarks or a forecast for another company’s invoices.

F1 is a field-level measure that balances precision and recall; it is not the same as the percentage of entire invoices processed without error. Results also depend on the study’s data and evaluation setup.
A 2018 paper by Holt and Chisholm evaluated its SYPHT system on unseen document formats. The authors reported average accuracy of 92% across field types and median prediction latency of 3.8 seconds in that study. They also reported an absolute accuracy gain of 20% across compared fields and a 25%–94% reduction in extraction latency in their comparison. These are historical, study-specific results—not expected performance for current systems or a direct comparison with Google Research’s F1 scores.
What to compare when choosing an extraction approach
There is no apples-to-apples provider ranking established by these sources. Compare candidates against your own requirements and evaluation documents, including:

- Whether output includes confidence and location evidence that supports validation.
- What review controls and integrations fit your process, and what operational constraints apply to the version you plan to use.
- How well it performs field by field on your supplier mix, especially on layouts absent from configuration or training.
