Evaluate AI agent monitoring tools by testing whether they help your team reconstruct real runs, detect meaningful quality and operational failures, and verify fixes on consistent inputs. Start with your workload and failure cases, instrument a representative workflow, then run the same traces and evaluation set through each shortlisted system. A feature list is a reason to investigate a product—not proof that it fits your stack or improves your agent.

What production agent monitoring needs to show

An agent run is more than a model request and its final answer. To investigate a failure, an engineer may need to see the model calls, retrieved material, tool invocations, handoffs to other agents, and relevant custom application logic as a connected sequence. The trace should also make it possible to locate where time was spent. If an interface shows only a prompt and final response, it may not expose the steps needed to explain a wrong answer, an unnecessary action, or a slow run.

Monitoring also has to answer a different question: did the agent do the right thing? A trace can show what happened without establishing whether the result was useful, safe, or compliant with the task. That requires explicit examples and evaluation—using deterministic code checks, model-based evaluation, human judgment, or a combination appropriate to the outcome. Production operations add another layer: task success, faulty or repeated tool calls, loops, latency, cost, and security or policy concerns should be considered together.

Treat these as separate but connected jobs: trace collection helps explain execution; evaluation tests behavior against a standard; production monitoring helps the team see how behavior changes under real operating conditions. A useful candidate supports the workflow your team needs across all three, rather than merely offering a dashboard.

Define the workload and the failures you need to catch

Before arranging demos or trials, write down what the agent actually does. A monitoring tool that looks compelling on a short, single-model interaction may be a poor fit for a workflow with retrieval, nested agents, asynchronous work, or consequential tool permissions. Your evaluation set should reflect the system you intend to operate, not a generic chatbot scenario.

Describe the production shape

  • List the task types and the expected end-user outcomes.
  • Record typical and longer interaction paths, including retrieval and tool use.
  • Identify the model, orchestration framework, language, model provider, and custom tools in the application.
  • Document which tools the agent may use, what actions they can take, and where a human must review or approve a result.
  • State which failures are acceptable, which require intervention, and which are unacceptable because of their impact.

These details become the basis for checking both instrumentation fit and the meaning of an evaluation result. For example, a technically complete trace is not sufficient if it omits the custom action that determines whether an agent can change a customer record. Likewise, a general quality score may not reveal a policy violation your team considers critical.

Build a compact set of representative cases

Include successful runs as well as known or plausible failures. Useful cases include choosing the wrong tool, lacking evidence in retrieval, repeating an action, taking too long, or producing an output that raises a policy concern. Keep the inputs, expected outcomes, and dataset version consistent when comparing products or application changes. Phoenix documentation describes using collected traces or uploaded examples as datasets and rerunning them against different application versions; that is a workflow to test in your own environment, not a substitute for defining your own cases.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For each case, decide what evidence would count as success or failure. A code check may be suitable for a required field or a forbidden action. A human reviewer may be necessary when the decision depends on specialist judgment. A model evaluator can help assess less mechanical qualities, but its outputs should be examined against examples your team has judged. Do not treat a single aggregate score as a complete account of behavior.

Inspect whether a trace can reconstruct the run

Ask each candidate to show a representative execution as a connected trace, not just a collection of unrelated events. Walk through one normal run and one failure from your evaluation set. The engineer investigating the trace should be able to identify what the agent received, which model calls it made, what evidence retrieval returned, which tools ran, and what application logic affected the outcome.

Check for the steps that explain behavior

  • Model calls: Can you inspect the calls that contributed to the result, rather than only the final response?
  • Retrieval: Can you see what retrieval step occurred and the evidence available to the agent?
  • Tools: Are tool invocations and their results visible, including repeated or incorrect calls?
  • Custom logic and handoffs: Can the trace show relevant application steps and calls to other agents?
  • Timing: Can an engineer determine where time was spent in the run?
  • Continuity: Do relevant identifiers and metadata survive across steps and agent handoffs?

These are practical inspection questions, not assumptions that every product or integration captures every field by default. Phoenix documentation describes step-by-step traces covering model calls, retrieval, tool use, and custom logic, and says Phoenix accepts traces over OpenTelemetry Protocol (OTLP). Verify what your own instrumentation sends, what the interface displays, and whether the detail is sufficient to reproduce the failure.

During a proof of concept, deliberately trigger a known failure and ask an engineer who did not build the demo to diagnose it from the trace. Record whether the trace points to the relevant step, or whether the engineer must reconstruct missing context from application logs. This tests practical diagnostic value rather than the presence of a feature name.

Test instrumentation with your actual stack

Integration lists are starting points. Confirm the exact combination you run: language, orchestration framework, model provider, instrumentation approach, custom tools, and existing telemetry stack. A product may list a framework or protocol without giving equal coverage to every feature, execution mode, or version. Test nested agents, streaming, asynchronous tasks, and custom tools directly if they occur in production.

Run an end-to-end instrumentation check

  1. Use a representative environment. Choose a staging or proof-of-concept deployment that has the same key framework, provider, language, and workflow shape as production.
  2. Instrument a successful run and a known failure. Confirm that both appear as complete executions and that relevant events can be associated with the right run.
  3. Exercise the less-obvious paths. Include any nested agent, streamed response, asynchronous task, retry, or custom tool that matters to your workload.
  4. Compare captured detail with application behavior. Check whether the trace exposes the inputs, outputs, handoffs, and timing needed to explain the observed result.
  5. Check operational overhead. Establish who will maintain instrumentation and ingestion, and what must change when the application or its dependencies change.

Phoenix documents OTLP trace ingestion and auto-instrumentation for popular frameworks, providers, and languages. Datadog lists Python, Node.js, Java, OpenTelemetry, and an HTTP API as instrumentation routes. Those descriptions do not establish identical depth or limits across integrations. Validate your specific route and workflow before relying on it.

Also check how monitoring fits with telemetry you already operate. Determine whether the system can use the identifiers and context needed to connect an agent trace to related application activity. Avoid assuming interoperability merely because both systems mention OpenTelemetry or HTTP; verify the events and metadata that actually cross the boundary.

Evaluate output quality and regression detection

A monitoring product should fit the way your team judges the agent, not force every problem into one evaluator type. For each representative case, ask whether evaluation can be applied at the level that matters: an individual span, the full trace, or the end-user outcome. Then check how the result can be reviewed and compared as prompts, models, retrieval, or workflows change.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use the evaluator that matches the question

  • Code-based checks are useful for deterministic conditions, such as a required value or a disallowed action.
  • Model-based evaluation can be considered for judgments that are difficult to express as simple rules, but its results need validation against examples the team understands.
  • Human review matters when domain expertise or contextual judgment is needed. Decide who reviews, what they label, and how those judgments inform later evaluation.

Phoenix documents model-based, code-based, and human-label evaluation, along with datasets and experiments for comparing versions using the same inputs. Datadog’s product page describes online and offline evaluations and experiment workflows. These are vendor descriptions; determine whether the actual workflow supports your evaluation criteria and produces results your team can interpret.

Make version comparisons meaningful

Choose a fixed evaluation set and keep its version, input cases, and scoring approach consistent when comparing a prompt, model, retrieval configuration, or workflow change. Inspect individual examples as well as any roll-up results. A change can improve one task while causing a failure in a different case, so note both the outcome and the specific trace evidence behind it. The monitoring system should make it possible to determine whether a change fixed the target problem without concealing regressions elsewhere in the set.

Ask how results from offline experiments relate to production behavior. Offline evaluation lets a team rerun examples under controlled conditions; online monitoring concerns runs happening in the deployed system. A candidate’s support for both does not itself show that the offline cases predict production results. Use the two views for different purposes and check that the operational signals you need are visible after rollout.

Check production operations, not just trace browsing

Once an agent is deployed, teams need to notice and investigate behavior that is slow, costly, incorrect, or risky. Define the operational signals that matter for your workflow and check whether they can be connected to the relevant trace and evaluation context. At a minimum, consider task success, latency, cost, faulty or repeated tool calls, loops, and security or policy concerns.

Datadog describes its Agent Observability offering as surfacing latency spikes, incorrect calls, and loops, and correlating issues with quality, security, and cost measures. Its June 10, 2025 announcement says the product maps inputs, tool invocations, calls to other agents, and outputs in an interactive graph. These are Datadog’s descriptions of its own feature set, not independent validation of effectiveness. In a trial, check which signals are available for your instrumentation, how they are calculated, and whether an engineer can move from a detected issue to the run that explains it.

Test alert and investigation paths

For each important failure type, ask what would make the team notice it, where the signal appears, and how the person on call would investigate it. Try a known slow run and a repeated-tool-call case. Check whether the system identifies the relevant run and whether the trace gives enough context to understand what happened. If your team needs to connect a quality concern to cost, security, or latency, verify that relationship in the product rather than inferring it from the presence of separate charts.

Do not mistake visibility for prevention. A monitoring tool can help expose a failure; the application still needs appropriate controls, ownership, and a response process. Decide in advance which events warrant review or intervention and who is responsible for acting on them.

Compare deployment, governance, and operating burden

Deployment model and data governance can rule out an otherwise capable candidate. Compare self-hosted and managed operation against your requirements for access control, retention, data-region options, redaction, audit needs, incident response, and service ownership. Establish who operates ingestion and storage, handles upgrades, maintains instrumentation, and responds when monitoring itself is unavailable.

Phoenix is documented as open-source and self-hostable, and Arize also offers managed Arize AX. Those facts do not establish current contractual security terms, retention commitments, data residency, certifications, pricing, or region availability. Obtain current answers from the vendor and assess them against your organization’s requirements before procurement. Do not assume that an open-source option or a managed service meets a particular policy simply because of its deployment model.

Include the cost of operating the system in the selection. Even without a quoted price, the evaluation can identify practical obligations: storage and ingestion ownership, upgrades, instrumentation changes, access administration, and on-call support. Compare these responsibilities with the team capacity and service expectations you have documented. Confirm current commercial and contractual terms directly; the reviewed product descriptions do not establish them.

Use a controlled proof of concept to compare candidates

A proof of concept is most useful when each system sees the same application behavior and the team asks the same questions of each. Keep the scope small enough to complete but representative enough to expose integration gaps. Avoid judging tools from a polished sample trace prepared by a vendor when your own nested, asynchronous, or custom-tool workflow is the actual requirement.

  1. Freeze the test inputs. Select representative successful cases and known failures, record the dataset version, and preserve the application version used for the comparison.
  2. Instrument the same workflow. Use each candidate with the real language, framework, provider, and tool pattern you expect to support.
  3. Inspect the same runs. For each product, try to reconstruct one success and one failure, identify the relevant execution step, and locate where time was spent.
  4. Run the same evaluations. Apply the same code checks, model evaluations, or human-review criteria to the fixed cases. Record whether the results are understandable at span, trace, and outcome levels where needed.
  5. Make one controlled change. Change one prompt or model setting, rerun the same evaluation set, and examine both the intended case and other cases for regressions.
  6. Test the production follow-through. Verify how the changed behavior would be observed after rollout and whether the team can connect an operational signal to an explanatory trace.
  7. Record evidence and unresolved requirements. Separate what the team observed in the proof of concept from claims found in product descriptions; separately verify governance, support, pricing, and contract terms.

At the end, the key result is not a feature count. It is whether the tool helped your team identify a failure, reproduce it, measure whether a change fixed it, and observe the changed behavior after deployment. A tool offering traces or dashboards alone does not prove that it improves agent quality.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
