Neither an electric heat pump nor a gas furnace is always cheaper or better. A fair comparison uses your local electricity and gas prices, the system’s performance at your winter temperatures, the full installed price, and the home’s insulation and ducts. A heat pump can also provide air conditioning; a gas furnace does not.

How the two systems heat a home

An air-source heat pump moves heat from outdoor air into the home in winter. In summer, it can reverse direction to provide cooling. A gas furnace burns fuel to generate heat; cooling generally requires separate air-conditioning equipment.

A third option is dual fuel: a heat pump handles milder weather, while a gas furnace takes over in colder conditions. Whether that arrangement makes sense depends on equipment, local energy prices, and how the system is controlled.

Compare the costs that matter to your home

Annual energy cost

Estimate how much electricity and gas each proposed system would use in your home, then apply your actual utility rates. Include fixed charges where relevant, and account for the possibility that a heat pump may use electric resistance backup heat during cold weather. For dual-fuel proposals, ask when the system switches to the furnace and how that setting affects expected use.

There is no universal bill-savings result. In a 2024 analysis, the U.S. Department of Energy estimated that 13 million U.S. homes heated with natural gas could save by switching to heat pumps. Its examples included average annual savings of $300 in Arizona for homes where a modeled ENERGY STAR variable-speed air-source heat pump was the best choice. A separate Michigan example estimated $1,500 in average annual savings for homes using propane or electricity and a cold-climate model. These are modeled scenarios, not predictions for every home. DOE’s analysis and examples

Field results can differ by location and comparison group. A 2022 Northeast study by Cadmus for DOE found annual energy-cost penalties of $262 for its primary-with-backup natural-gas group and $153 for its whole-home natural-gas group. Those groups included only five and ten sites, respectively, and the findings reflect the study’s sample and energy prices. They are evidence that local rates and system use matter, not a forecast for another household. DOE-hosted 2022 cold-climate study

Full installed project cost

Compare complete proposals, not equipment-only prices. Have contractors itemize any electrical upgrades, duct changes, backup heat, and removal or modification of existing equipment. Ask what is included in commissioning, controls, warranty, and ongoing service. A lower equipment price may not mean a lower project price if additional work is needed.

DOE Federal Energy Management Program lifecycle examples are modeled illustrations, not household quotes. The examples use assumed energy prices based on July 2024 federal-facility averages—11 cents per kWh for electricity and $0.961 per therm for gas—along with assumed equipment lives of 15 years for heat pumps and 21 years for furnaces, among other assumptions. Compare efficiency ratings on the right basis

Heat pumps and furnaces use different efficiency measures; their numbers are not directly interchangeable. For a heat pump, review the seasonal heating and cooling metrics HSPF2 and SEER2, as well as its heating capacity and efficiency at low outdoor temperatures. For a gas furnace, review AFUE, the seasonal share of fuel energy converted into heat.

Use ENERGY STAR listings and the yellow EnergyGuide label to compare product information, but do not treat a rating alone as an estimate of your bill. To estimate operating cost, combine the proposed equipment’s performance and expected energy use with your local rates. DOE’s purchasing pages explain the metrics and the assumptions in their illustrative comparisons: heat pumps and gas furnaces.

Check cold-weather capacity and backup heat

Heat pumps are not automatically unsuitable for cold regions, but performance depends on the particular model and the home’s heating load. DOE advises that cold climates need specially designed heat pumps that can operate at lower outdoor temperatures before switching to resistance heating. Ask each contractor for the model’s capacity and efficiency at the outdoor design temperature used for your location—not just its headline rating—and identify what supplies heat if the unit cannot meet demand.

Backup may be electric resistance heat, a gas furnace in a dual-fuel system, or another specified arrangement. Ask when backup operates, how it is controlled, and what that is expected to mean for energy use. In the 2022 Northeast study, the seasonal coefficient of performance averaged 2.34 across 43 sites; that is a measured result from that study, not a guaranteed rating for a new installation. Assess the house before choosing equipment

Insulation, air leakage, and duct condition affect the heating load and how well either system serves the home. DOE recommends weatherizing homes, particularly older ones, before switching from gas to a heat pump. Request a heating-load assessment and properly sized proposals rather than choosing equipment by the size of the existing furnace alone.

Ask the contractor to inspect the ducts and explain any planned repairs or changes. DOE cautions that oversizing, incorrect refrigerant charging, and leaky ducts can reduce efficiency and comfort. Ask how the system will be sized and commissioned, what electrical work is needed, and whether the home’s distribution system is suitable. DOE heat-pump guidance

Compare cooling, controls, and service

If the home needs air conditioning, include that benefit in the comparison: an air-source heat pump can provide heating and cooling, while a gas furnace alone cannot. Compare the heat pump with the furnace plus whatever separate cooling equipment the home would otherwise need.

Ask about maintenance, warranty coverage, and local service availability for the specific equipment. DOE says routine heat-pump maintenance includes filter replacement and refrigerant charging by qualified service personnel. For a heat pump, use a thermostat designed for heat pumps and confirm that it is compatible with the exact system and backup heat. DOE also recommends a heat-pump thermostat that raises temperature gradually to avoid unnecessarily activating electric resistance elements. DOE purchasing guidance

A practical way to compare contractor proposals

  1. Get a load assessment. Ask for the home’s heating load and a properly sized proposal, including any recommended weatherization or duct work.
  2. Request complete installed prices. Have each bidder itemize equipment, electrical work, ducts, backup heat, and removal or modification of existing equipment.
  3. Verify performance at local winter conditions. For a heat pump, request low-temperature capacity and efficiency and a clear backup strategy. For a furnace, note its AFUE and fuel requirements.
  4. Estimate energy costs with your rates. Ask each bidder to state the expected fuel use and assumptions, including the heat pump’s expected resistance-backup or dual-fuel operation.
  5. Include cooling and ongoing service. Compare the cooling equipment you need under each option, plus warranty, maintenance, and local service support.

Incentives are location- and date-sensitive. Check current official federal, state, and utility program information for your address rather than assuming a particular tax credit or rebate applies.
