Compare beauty and fashion retailers by business model, geography, and several years of reported results—not by headline sales growth or a single quarter. Start with the definitions behind comparable sales and margins, then assess inventory, channel economics, cash flow, capital needs, debt and leases, and company-specific risks. Retailers use different accounting and operating definitions, so normalize the measures before treating the numbers as like-for-like.
Start with comparable companies and a consistent period
Beauty specialists and apparel-led retailers face different merchandise cycles and economics. Compare each with businesses that have similar models and markets first; use cross-category comparisons only as context. Build a multi-year view from annual filings, then use quarterly reports to identify recent changes. Record each company’s fiscal year and geography so a difference in calendar or market exposure is not mistaken for a difference in execution.
A useful comparison sheet should include business model, owned, licensed or private-label exposure where disclosed, physical and digital channels, sales growth, comparable-sales definition and result, gross and operating margin, inventory and markdown indicators, operating cash flow, capital expenditure, debt, lease liabilities, store openings and closures, and principal risks. Mark any measure whose definition differs by company rather than presenting it as directly comparable.

Can you compare comparable sales across retailers?
Only after reading each company’s definition. Ulta Beauty warns that retailers may calculate comparable or same-store sales differently; Kohl’s likewise says comparable-sales measures vary across the industry and that its calculation may differ from similarly titled measures elsewhere. Ulta reaffirmed the caveat in its Form 10-Q for the quarter ended May 2, 2026. Ulta Beauty FY2026 Form 10-K; Kohl’s FY2025 Form 10-K; Ulta Beauty Form 10-Q, quarter ended May 2, 2026.

For each retailer, note the eligibility period for stores, how online sales are treated, the handling of openings, closures and relocations, and any fiscal-calendar adjustments. A reported rate can also reflect new brands and products, competition, shifts in preferences, marketing, the mix of new stores, and calendar timing. Those factors matter when deciding whether the result signals durable demand or a temporary comparison effect.
Put sales growth and margins in accounting context
Revenue growth alone says little about the cost of producing and delivering that revenue. Compare gross and operating margins across several years, but first check what each issuer includes in cost of sales and operating expenses. Kohl’s discusses shrink, markdowns and digital shipping in its cost of merchandise. Ulta includes distribution and store occupancy costs in cost of sales. Consequently, a higher reported gross-margin percentage is not automatically evidence of a structurally more profitable business.
Rank #2
Keep the definitions beside the figures in your analysis. Track whether margins move with sales, product mix, promotions, shipping and fulfillment costs, shrink, or vendor income. Then look at operating margin as a broader measure of the costs of running stores and the business. Do not compare a percentage as if it had the same construction at every company.
Read inventory as a link between demand, profit and cash
Examine inventory alongside sales and cost of sales over multiple periods. Rising stock that outpaces sales can deserve scrutiny, but it is not a verdict by itself: seasonality, product launches, sourcing lead times and store growth can affect the balance. Review what management says about markdowns, shrink, allocation and merchandise margin, and check whether working capital is absorbing cash.
- Compare inventory growth with sales and cost-of-sales trends, using the same fiscal periods.
- Read disclosures about markdowns, shrink, sourcing, allocation and response to changing trends.
- Connect inventory movements to operating cash flow and reported profitability.
There is no universal inventory-turnover target established by the cited filings. Avoid treating an unsourced sector benchmark as a rule; the relevant comparison depends on the retailer’s category, assortment and business model.
Judge digital and store channels by their economics
Channel mix is meaningful only when you understand what each company counts as a digital sale and how it fulfills the order. Kohl’s counts sales initiated online or through its app, including omnichannel transactions fulfilled by stores. Ulta describes pickup, curbside pickup, ship-from-store, distribution-center shipping and same-day delivery. These definitions mean digital penetration figures may not describe the same activity across retailers.
Rank #4
Look beyond the share of sales attributed to digital. Consider fulfillment costs, returns, store support and whether store-based fulfillment helps or burdens economics. A channel gaining sales is not necessarily improving profit or cash generation if the cost to serve those orders rises.

Compare cash generation, investment and obligations
Use operating cash flow and capital expenditure to understand how much cash the retailer generates and how much it reinvests in stores, distribution, technology or other needs. Review debt and lease liabilities together: retailers depend on physical locations, and lease commitments are an important part of the obligations associated with that footprint. Track store openings and closures alongside these figures to see whether capital deployment and the store base are changing in ways consistent with the stated strategy.

Read cash flow, investment and obligations over multiple years, not just one reporting period. Working-capital changes—especially inventory—can make cash generation diverge from accounting profit, while a new store program can increase near-term capital needs.

Retail competition is broader than price. Company disclosures identify assortment, product innovation, service, store experience, digital convenience, fulfillment, sourcing and personalization as competitive factors. Ask whether the company’s execution in these areas is translating into sustained demand and profitability.
Demand remains exposed to consumer spending and economic conditions. Fashion operators also flag trend timing, pricing, markdowns, shrink, sourcing and allocation. Treat these disclosures as risks to investigate, not predictions that a particular outcome will occur. Consider whether the company’s own filings show how those risks have affected results over time.

Kohl’s reported $14.8 billion in net sales, comparable sales down 3.1%, gross margin of 37.5%, and digital penetration of 29% for fiscal 2025 in its 2026 Form 10-K. These are Kohl’s issuer-specific results, not industry benchmarks. Its filing cautions that comparable-sales and digital-penetration methods may not match competitors’ measures.
