Choose the platform that fits one important workflow, not the one with the longest feature list. Map the process, its systems, documents, rules, approvals, exceptions, compliance obligations and measurable target first. Then compare API integration, UI automation, orchestration, governance, deployment and five-year cost against that workflow, and require every finalist to prove the design with representative cases.
There is no responsible universal winner. A platform that is excellent for API-connected claims processing may be a poor fit for a plant that depends on an old desktop system, or for a regulated team that needs a particular data-residency contract. The method below produces a defensible choice for your industry and software estate.
Start with the process and its bottleneck
Begin by selecting one process where delay, rework, risk or labor cost is visible. Good candidates have a clear start and end, enough volume to measure, and a bottleneck that people can describe. Examples include onboarding a regulated customer, approving a supplier, routing an insurance claim, reconciling invoices, or moving a case through several public-sector systems.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsUiPath’s industry guidance states, “Start with the process, not the technology.” Its recommended sequence is to identify the manual bottleneck, test workflow fit, confirm integration with existing systems, check compliance fit and define measurable results. That principle applies even when you are considering a different vendor: a category label such as “RPA,” “low-code,” or “AI agent” does not tell you whether a product can complete your actual work. See the guidance at UiPath’s industry solutions page.

Write a one-page process brief
Before demonstrations, document the workflow in language a process owner, security reviewer and implementation team can all use:
- Trigger and outcome: What event starts the case, and what evidence proves completion?
- Systems: List every application, database, email inbox, file share, portal and device involved. Record the edition, authentication method and whether an API is available.
- Inputs and documents: Name file types, forms, scans, language variants, mandatory fields and retention requirements.
- Rules: Capture calculations, eligibility rules, segregation-of-duties checks, time limits and versioned policies.
- Human work: Identify approvals, reviews, data corrections, escalations and the roles allowed to perform them.
- Volume and timing: Record average and peak cases, seasonality, service-level deadlines and acceptable queue time.
- Exceptions: List missing data, duplicate records, rejected approvals, unavailable systems and cases that require a specialist.
- Controls: Specify audit evidence, access boundaries, data location, encryption, credential handling and change-approval obligations.
Define success before discussing features
Choose a baseline and a target for each outcome. Useful measures include elapsed time per case, touch time, percentage completed without rework, exception rate, time to resolve an exception, missed deadlines, manual data-entry errors, audit preparation effort and cost per completed case. A platform cannot be judged fairly if one supplier demonstrates a happy path while another is asked to handle real exceptions.
Classify the automation architecture
Most industry workflows combine several automation styles. Separate them explicitly so a sales demonstration does not blur important differences.

Scan for outdated or missing drivers - takes under a minuteDriver Scan →Repair Windows errors before they cause bigger problemsFix Now →| Approach | Best fit | What to validate | Typical failure mode |
|---|---|---|---|
| API and connector automation | Modern systems that expose stable APIs | Connector coverage, required permissions, data mapping, transaction behavior, throttling and error handling | A connector exists but cannot perform the required action or cannot preserve a multi-system transaction |
| UI-based RPA | Older or packaged applications with no usable API | Selector stability, screen changes, virtual desktops, credential vaulting, retries, recovery and unattended operation | A minor interface change breaks the bot and leaves a case half-complete |
| Human-in-the-loop orchestration | Decisions that require judgment, evidence review or regulated approval | Task assignment, escalation, delegation, service levels, reason codes and a complete audit trail | Work is sent to a shared queue with no accountable owner or aging alert |
| Document and data extraction | Invoices, forms, correspondence and semi-structured records | Confidence thresholds, field-level validation, language and layout coverage, review routing and retention | Low-confidence data is accepted silently and propagates an incorrect decision |
| AI-assisted or agentic actions | Unstructured classification, summarization or bounded recommendations | Grounding data, tool permissions, deterministic rules around the model, evaluation sets, logging and human approval | An apparently plausible output cannot be reproduced or explained |
When APIs are available
Ask the vendor to show the exact operation your process needs, not merely a logo for the target application. Confirm whether the connector is standard or premium, which identity scopes it requires, how it handles pagination and rate limits, and what happens when the second system rejects a transaction. Test idempotency: a retry should not create a duplicate payment, case or customer record.
Microsoft’s licensing documentation distinguishes flow types, premium or custom connectors, user-oriented Premium licensing and Process licensing for a process or unattended automation. Read the current Power Automate licensing FAQ with your intended identities and run pattern; connector eligibility can change the economics of an otherwise suitable design.

When the workflow depends on a legacy interface
UI automation can be the practical bridge to an application that has no API, but it needs engineering discipline. Demonstrate the bot on different screen resolutions, slow responses, validation pop-ups, locked sessions and changed labels. Require a safe stop when a page is unexpected, a recovery path that identifies the affected case, and an operator procedure for restarting without duplication. If a vendor proposes virtual-desktop automation, include session capacity, licensing and concurrent-user limits in the design.
Do not treat API automation and RPA as interchangeable checkboxes. Microsoft explicitly separates RPA entitlements from connector licensing, while ServiceNow presents Integration Hub for API-enabled systems and RPA Hub for repetitive work in legacy systems. Its capability descriptions are available on the ServiceNow workflow automation page.
When people and rules are central
Industry processes rarely run end to end without a person. The platform should model a case, invoke automated tasks and APIs, assign a decision to the right role, enforce a deadline, record the evidence and continue after approval. Appian describes this as uniting people, business rules, bots, AI and systems; UiPath describes BPMN processes that combine automated tasks, user tasks and API events. Treat those descriptions as capabilities to verify in your own proof of concept.
Compare platforms on the same decision axes
Use a weighted scorecard tied to your process brief. Score each platform only on demonstrated or contractually included capability, and record what is an add-on, usage-metered service, preview feature or roadmap statement.
| Axis | Questions to ask |
|---|---|
| Workflow and exception model | Can the product represent parallel work, timers, rework, escalations, compensation and a case owner? Can an operator see every waiting item and its reason? |
| Integration | Are required APIs, databases, files, email and identity providers supported? Are custom connectors possible, and who maintains them? |
| UI automation | Can it automate the actual desktop or browser application reliably? What monitoring, retry and recovery controls are included? |
| Documents and data | Can it validate fields, preserve source documents, apply retention and separate sensitive data from general logs? |
| Human work | Are approvals, substitutions, segregation of duties, comments, evidence and service-level escalation built in? |
| Audit and governance | Can you export immutable run history, rule versions, access changes and administrator actions for an investigation? |
| Security and identity | Which single sign-on, multifactor, role, secret-storage, encryption-key and network-isolation options are available in the quoted tier? |
| Deployment and data location | Is the required cloud region, private network, self-hosted or hybrid model available for your jurisdiction and contract? |
| Scale and limits | What are the limits for users, bots, runs, transactions, queues, environments, document pages and AI actions? |
| Change and operations | How are workflows tested, promoted, versioned, monitored and rolled back? What skills are required after the integrator leaves? |
| Commercial model | Are licenses based on users, apps, processes, robots, runs, transactions, environments or capacity? Which costs rise with volume? |

Calculate total cost over the workflow lifecycle
A low starting subscription can be misleading. Model the first implementation and at least three to five years of operation. Include:
- user, app, process, bot, run, transaction, environment and capacity licenses;
- premium connectors, custom connectors, document or AI consumption and storage;
- solution design, integration, data preparation, migration and change-management services;
- custom code, test automation, monitoring, dashboards and security reviews;
- nonproduction environments, training and support;
- rework when a source system, policy or screen changes;
- ongoing administration, upgrades, patching, control testing and incident response;
- the cost of human exception handling and any peak-volume capacity.
Use a simple model for each year: total cost = subscription and usage + implementation and integration + internal operating labor + change and upgrade work + support and compliance overhead. Then divide by completed cases, not by theoretical bot runs. Run low, expected and peak-volume scenarios, and show which variable causes the largest increase.
Appian’s comparison of its platform with ServiceNow identifies maintenance, ownership of custom code, integration complexity, testing, upgrades and administration as long-term cost drivers. Those are useful questions for any shortlist; the vendor comparison is not an independent cost study. Read it at Appian’s comparison page.

Run a workflow-specific proof of concept
Do not accept a generic showcase. Give every finalist the same bounded workflow slice, sanitized representative records and written pass/fail thresholds. The exercise should be short enough to compare but realistic enough to expose integration and operating risk.
- Freeze the scenario. Provide the process map, roles, systems, documents, rules, expected volume and prohibited data. State which interfaces are APIs and which are UI-only.
- Supply a balanced case set. Include ordinary cases, incomplete records, duplicate data, policy edge cases, approvals, rejected actions, peak concurrency and at least one case requiring specialist judgment.
- Test permissions. Run the workflow with normal operator, approver, administrator and denied identities. Verify that data and actions are limited to the intended role.
- Break the integrations. Simulate a timeout, expired credential, rate limit, changed field, unavailable system and partial transaction. Observe whether the case pauses safely, retries appropriately and tells an operator what to do.
- Test human queues. Measure assignment, escalation, delegation, comments, evidence attachment and return-to-work behavior. Confirm that an owner can find every waiting case.
- Change a rule and an interface. Ask the vendor to modify a threshold, approval path or field mapping in a controlled environment, test it and promote it with an audit trail.
- Measure the run. Record elapsed completion time, human touch time, successful completion, exception frequency, exception-resolution effort, recovery time and resource consumption.
- Export evidence. Require an audit record showing inputs, decisions, versions, identities, timestamps, retries and outputs. Check whether the format meets your investigation and retention needs.
- Price the demonstrated design. Obtain a written bill of materials for licenses, usage, environments, connectors, implementation, support and required add-ons at your expected and peak volumes.
- Score against thresholds. Mark each criterion pass, conditional pass or fail. Ask the vendor to identify what is generally available, included in the quoted plan, an add-on, usage-metered or only on a roadmap.
Suggested scorecard
| Measure | Evidence to capture | Example decision rule |
|---|---|---|
| Completion and speed | Cases completed, elapsed time and manual minutes by case type | Must meet the service-level target for normal and peak samples |
| Exception handling | Exception rate, reason, owner, resolution time and duplicate prevention | No silent failures; every exception has an accountable queue and recovery path |
| Reliability | Connector success, retry behavior, outage recovery and resumed state | Failed dependencies pause safely and resume without duplicate side effects |
| Control | Role tests, audit export, version history and evidence completeness | Security and audit owners approve the demonstrated evidence |
| Change effort | Time, skills and environments needed for a rule or interface change | Named internal staff can maintain the workflow within the change window |
| Economics | Quoted fixed and variable costs at expected and peak volume | Five-year cost fits the approved business case with a documented sensitivity range |
Adapt the decision to the industry context
Healthcare and other sensitive-data environments
Prioritize minimum-necessary access, regional processing, retention, consent or authorization evidence, and a workflow that can pause for clinical or specialist review. Test redaction and log behavior with realistic sensitive fields. Do not infer regulatory suitability from a marketing sector page; have legal, privacy and security teams validate the exact service, region and contract.
Financial services and insurance
Focus on deterministic rule versioning, segregation of duties, evidence for decisions, duplicate prevention and controlled exception review. Test policy changes and adverse or borderline cases, not just straight-through approvals. Require a reproducible record of the data and rule version used for each outcome.
Manufacturing, logistics and supply chain
Include intermittent connectivity, high-volume bursts, barcode or document variation, plant-level permissions and integration with older operational systems. A UI bot may be necessary at one site while an API is available at another, so model both paths and the support burden of maintaining them.

Plan implementation and ownership
Assign a business owner who can approve process changes, a technical owner for integrations and environments, an operations owner for queues and incidents, and a security or compliance reviewer. Put those responsibilities in the business case before signing.
Start with a narrow production release that has a manual fallback. Instrument the workflow from day one, review exception causes weekly and remove unnecessary steps before automating more volume. Establish a release process with peer review, automated tests where possible, production approvals and rollback instructions. Keep API contracts, selectors, rules, credentials and runbooks under controlled ownership rather than inside an individual consultant’s account.
Set a review date after the first meaningful operating period. Compare actual case time, exception patterns, support effort and cost with the baseline. Expand only when the workflow meets its thresholds and the organization can operate it without relying on undocumented expertise.

Common selection mistakes and their fixes
- Choosing by category popularity: Replace a generic shortlist with a workflow brief and weighted scorecard.
- Automating a broken process: Remove duplicate approvals and clarify rules before encoding them.
- Demonstrating only the happy path: Require missing data, denials, outages, retries and peak cases.
- Assuming a connector equals integration: Test the exact operation, identity scope, transaction behavior and limits.
- Ignoring UI fragility: Demonstrate screen changes, slow responses, session loss and safe recovery.
- Leaving humans outside the design: Model queues, ownership, escalation, delegation and evidence as first-class steps.
- Comparing list prices only: Price implementation, environments, usage, operations, upgrades and exception labor over several years.
- Accepting roadmap claims: Mark unavailable capabilities as gaps unless they are included and generally available in writing.
- Assuming compliance is transferable: Validate jurisdiction, edition, region, controls and contract language for your organization.
- Failing to plan exit and change: Document data export, workflow ownership, integration assets, version history and a manual fallback.
Make the final choice
Select the platform with the strongest evidence for your named workflow and the lowest operational risk at the required volume, not the broadest brochure. A sound decision file contains the process map, baseline and targets, architecture choice, security answers, proof-of-concept results, five-year cost model, implementation plan, ownership assignments and explicit unresolved risks.
Recheck volatile prices and entitlements immediately before procurement. The figures above were checked on 2026-10-13; published starting prices can exclude required capacities, connectors, implementation or support. Microsoft’s public U.S. pricing content was not extractable in that check, and Appian and ServiceNow pages reviewed did not state dollar amounts, so obtain dated quotes tied to your users, apps, bots, processes, integrations, regions and expected usage.
