Calculate a 3PL decision from your own order, inventory, package, destination and service data—not from a headline pick-and-pack price. Add receiving, storage, handling, packaging, postage, surcharges, returns, recurring fees and amortized setup costs, then divide the complete monthly estimate by orders shipped.
The method below gives every provider the same assumptions, exposes exclusions and shows low, expected and peak demand. A written quote and contract still control the amount you will actually pay.
The complete fulfillment-cost formula
For a comparable monthly estimate, use this formula for each candidate provider:
Modeled monthly fulfillment cost = receiving and inbound charges + storage + order and item handling + packaging + shipping and surcharges + returns and other service fees + recurring account or software fees + amortized one-time setup costs.
#1 Best Overall
- Read Before You Buy — No Video Output: These adapters support charging and USB 2.0 data transfer, but cannot transmit video signals. Except for standard USB webcams (which use USB data only), they are not compatible with HDMI/DisplayPort cables, video-capable USB-C hubs, or docking stations with video output.
- Convert USB-A Ports to USB-C: Designed to connect USB-C earphones, cables, flash drives, card readers, and other USB-C accessories to standard USB-A ports. Plug-and-play with no drivers or software required.
- Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
- Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
- 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
Then calculate:
Modeled cost per order = modeled monthly fulfillment cost ÷ orders shipped in that month.
Keep taxes, duties and other pass-through amounts visible rather than silently folding them into a provider fee. If a charge is uncertain, mark the assumption and ask the provider to confirm it in writing. Your model is a decision tool; the provider’s current rate card, quote and signed agreement determine actual billing.
Build one standardized profile before requesting quotes
Providers cannot be compared fairly if each receives a different description of your business. Create one representative profile and send the same file to every candidate.
Order volume and composition
- Monthly orders shipped, separated into low, expected and peak months.
- Average units per order and lines per order. A line is a distinct SKU on an order; two units of one SKU are two units but one line.
- SKU count, expected new-SKU introductions and the share of orders requiring more than one item.
- Cancellation rate, split shipments and expedited orders if they occur.
Inventory and inbound activity
- Average and peak on-hand units, pallets, bins or cubic volume.
- How long inventory normally remains in storage and how much becomes aged or slow-moving.
- Inbound frequency and format: pallets, cartons, containers or parcel deliveries.
- Whether receiving includes labeling, inspection, counting, lot capture, serial-number capture or appointment scheduling.
Product and packed-parcel data
- SKU-level product dimensions and weights.
- Final packed dimensions and weight for representative orders, including the carton, dunnage, inserts and protective materials.
- Fragility, hazmat, temperature, expiration, lot or serial requirements.
- Packaging presentation: standard cartons, mailers, branded boxes, gift wrap, inserts or kitting.
Destinations and service promises
- Percentage of orders by country, region, postal zone and residential versus commercial address.
- Expected delivery speed and the percentage of orders needing expedited service.
- Carrier preferences, signature requirements, insurance and delivery confirmation.
- Remote-area exposure and any cross-border duties, brokerage or documentation.
Returns and special services
- Expected return rate by product category.
- Whether returned goods need inspection, grading, repackaging, restocking, refurbishment, disposal or quarantine.
- Subscription-box assembly, bundles, custom inserts, relabeling, photography, compliance checks or other value-added work.
- Seasonal peaks, promotions and launch events that may require temporary labor or overflow storage.
Request a quote that can be audited
Ask each candidate for a complete written fee schedule, a sample invoice and priced sample shipments using the same packed products and destinations. A quote that lists only a per-order pick fee is not a total-cost quote.
- Send the standardized profile. Include order scenarios, SKU data, packed dimensions, weights, destination percentages, delivery promises, packaging and return assumptions.
- Request every fee definition. Ask what triggers the charge, its unit of measure, billing period, minimum, free allowance, exclusions and effective date.
- Request sample invoices. Have the provider annotate receiving, storage, pick, pack, postage, surcharges, returns, software and minimum charges on an example month.
- Request sample shipment pricing. Use the same representative parcels to reveal dimensional-weight rules, zones, fuel charges and residential or remote-area fees.
- Reconcile terminology. “Per unit,” “per item,” “per order,” “per line,” “per carton” and “per pallet” are not interchangeable. Put the provider’s definition beside your spreadsheet assumption.
- Ask what changes the rate. Confirm annual increases, peak-season surcharges, carrier changes, storage reclassification, minimums and fees for inventory transfers or contract exit.
Map every cost component
| Component | Questions to answer | How to model it |
|---|---|---|
| Receiving and inbound | Are pallet, carton, container, appointment, labeling, inspection and counting charges separate? Is there a minimum? | Multiply each inbound activity by its expected monthly quantity; include special receiving during launches or peak periods. |
| Storage | Is storage billed by pallet, bin, cubic foot, cubic meter or another unit? Is the charge daily or monthly? Is there a free period or aged-inventory fee? | Use average inventory and storage duration, then model peak inventory separately. |
| Order and item handling | What does the base order fee include? Are first-item, additional-item, additional-line, oversized, fragile or special-pick fees separate? | Apply the base order charge, then multiply incremental units, lines or exceptions by their rates. |
| Packaging and value-added work | Are cartons, mailers, tape, dunnage, branded materials, inserts, kitting and gift services included? | Price materials per order and labor per kit, insert or other activity. |
| Shipping and surcharges | Which carrier and service are assumed? How are zones, dimensional weight, fuel, peak, residential and remote addresses priced? Is postage marked up? | Price a destination-weighted shipment mix, not a single average parcel, and show pass-through charges separately. |
| Returns | What is charged for return labels, receiving, inspection, restocking, disposal, refurbishment and reverse shipping? | Multiply expected returns by the complete handling and transportation cost. |
| Recurring fees | Are there account, technology, integration, reporting, account-management or monthly-minimum fees? | Enter fixed monthly fees and any minimum-spend shortfall as separate rows. |
| One-time and exit fees | What are onboarding, integration, special-project, inventory-transfer, removal and contract-termination charges? When are they waived? | Amortize genuine one-time costs over a stated period for comparison, while showing the cash payment separately. |
Normalize itemized and bundled pricing
Amazon Supply Chain Services describes two common structures. In an itemized structure, picking, packing and shipping appear as separate charges. In a bundled unit-based structure, pick, pack and ship may be combined. Neither structure is automatically cheaper.
Translate both offers into the same monthly total. For a bundled rate, identify exactly which packaging, carrier, fuel, peak, residential, return and technology charges remain outside the bundle. For an itemized offer, add every variable and fixed fee before calculating cost per order. The official Amazon 3PL pricing guidance also emphasizes understanding the pricing scheme, individual charges and total cost of ownership rather than selecting on one rate.

| Illustrative quote style | Quoted amount | Items still added in the model |
|---|---|---|
| Itemized | $1.60 base order handling + $0.35 each additional unit; postage quoted separately | Packaging, postage, fuel and peak surcharges, returns, storage, receiving, software, minimums and setup |
| Bundled | $8.10 per shipped order for pick, pack and standard postage | Storage, receiving, branded packaging, nonstandard parcels, remote or residential fees, returns, software, minimums and setup |
The amounts in this table are teaching examples, not market quotes. The comparison is valid only after both styles are expanded to the same assumptions and exclusions.

Measure dimensions and weight the way billing does
Use packed-parcel measurements, not bare-product specifications. A small product in a large carton can cost more to ship because of dimensional weight. Record length, width, height and scale weight for representative packed orders.
Walmart Fulfillment Services publishes one example of a rating method: for units from 1 to 150 pounds, it uses the greater of actual unit weight or dimensional weight. Its dimensional-weight example divides package volume in cubic inches by 139, adds 0.25 pound for packaging and rounds up to the nearest pound. It also describes storage as dependent on product volume and time in storage. That is an example of one service’s published method, not a universal 3PL or carrier rule. Ask every provider for its current divisor, rounding, packaging allowance and oversize rules.
A digital parcel scale helps capture representative shipment weight, but it cannot measure dimensions or determine the provider’s final bill. Use a tape measure or documented dimensioning process and retain photographs or SKU records so quote assumptions can be checked later.
Worked example: a transparent monthly model
The following fictional example demonstrates the arithmetic. It is not a prediction for any particular seller or provider.
Assumptions
- 2,000 orders shipped in the expected month.
- 1.3 units and 1.1 lines per order: 2,600 units and 2,200 lines.
- 120 active SKUs and average inventory equivalent to 20 pallets.
- Two inbound pallets and 80 inbound cartons per month, including $40 of labeling.
- Standard delivery with an average postage charge of $6.80 per parcel and a 6% fuel or peak surcharge.
- Packaging materials at $0.45 per order.
- Three-percent returns, with $4 processing and $7 reverse-shipping cost per return.
- $250 monthly technology and $150 account-management fees.
- $1,200 onboarding cost amortized over 12 months for comparison, or $100 per month.
Expected-month calculation
| Cost row | Calculation | Monthly amount |
|---|---|---|
| Receiving | 2 pallets × $35 + 80 cartons × $1.50 + $40 labeling | $230 |
| Storage | 20 pallets × $22 per pallet-month | $440 |
| Base order handling | 2,000 orders × $1.60 | $3,200 |
| Additional-item handling | (2,600 − 2,000) units × $0.35 | $210 |
| Packaging | 2,000 orders × $0.45 | $900 |
| Postage | 2,000 parcels × $6.80 | $13,600 |
| Fuel or peak surcharge | 6% × $13,600 | $816 |
| Returns | 60 returns × ($4 processing + $7 reverse shipping) | $660 |
| Recurring fees | $250 technology + $150 account management | $400 |
| Amortized setup | $1,200 ÷ 12 months | $100 |
| Modeled monthly total | $20,556 | |
| Modeled cost per order | $10.28 | |
Shipping and its surcharge account for $14,416, about 70% of this illustrative total. That is why a provider with a low pick fee can still produce a higher all-in cost when its postage, dimensional rating or surcharges differ.

Model low, expected and peak months
A single average month can hide minimums, temporary labor and expensive peak shipping. Use separate scenarios with explicit assumptions.
| Scenario | Orders | Inventory assumption | Illustrative modeled total | Cost per order |
|---|---|---|---|---|
| Low | 1,200 | 3,000 units; 15 pallet-equivalents | $12,074 | $10.06 |
| Expected | 2,000 | 4,000 units; 20 pallet-equivalents | $20,556 | $10.28 |
| Peak | 3,500 | 6,000 units; 30 pallet-equivalents | $38,931 | $11.12 |
These scenario totals are illustrative extensions of the example, with higher unit counts, inventory, shipping rates, surcharge percentages and return volume at peak. Replace them with your own promotion calendar and provider quote. Check whether a monthly minimum makes the low case more expensive per order and whether peak labor, storage or carrier surcharges apply only during specified dates.
Use benchmarks only as orientation
Fulfill.com’s guide, updated June 10, 2026, reports roughly $2 to $3 for a B2C order picked and packed and a $3.20 survey average for B2C pick-and-pack. Fulfill.com attributes those figures to its cited warehouse survey, verified published rate cards and brand demand data. They are contextual benchmarks, not universal rates and not an all-in cost: storage, receiving, postage, returns, software, minimums and setup may be separate.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsDo not use a benchmark to override a current written quote. Use it to ask why your modeled pick-and-pack amount is materially higher or lower, then inspect what each figure includes.
Find hidden obligations before signing
- Minimums: Identify minimum monthly spend, minimum orders, minimum storage and minimum inbound charges. Model the shortfall in a low-volume month.
- Free allowances: Confirm whether free receiving, storage days, packaging or returns depend on volume, carrier selection or contract term.
- Peak rules: Ask for date ranges and exact percentages for holiday, promotional or labor surcharges.
- Storage reclassification: Determine when inventory becomes aged, oversized or subject to a higher rate.
- Carrier pass-through: Check whether postage is billed at cost, marked up or blended into a bundle, and whether fuel, residential and remote-area charges pass through.
- Change control: Record notice periods for rate increases, packaging changes, carrier substitutions and service-level changes.
- Exit costs: Price inventory removal, data export, palletization, disposal, transfer receiving at the next warehouse and early-termination charges.
- Service-level remedies: Read what happens when orders ship late, are mispicked, are damaged or become lost. Credits may not cover the customer-service or replacement cost.
Build a spreadsheet that exposes assumptions
Use one worksheet for inputs, one for each provider’s rate card and one for scenario outputs. Keep units beside every value.
- Enter orders, units per order, lines per order, SKUs, inventory, inbound quantities, dimensions, weights, destinations, service levels and return rate.
- Convert provider rates into formulas using the same input cells. For example,
base_handling = orders × base_order_rateandadditional_item_handling = MAX(units − orders, 0) × additional_item_rate. - Calculate destination-weighted postage by multiplying each destination share by its quoted shipment cost, then adding fuel, peak, residential, remote and dimensional adjustments.
- Separate fixed monthly fees from variable rows so the effect of volume is visible.
- Show one-time cash costs and a stated amortization period in separate columns.
- Produce low, expected and peak outputs, plus cost per order and cost per unit.
- Add an inclusion column stating whether each row is included, excluded, estimated or awaiting written confirmation.
Do not hide unknowns in a blended rate. A visibly unresolved fee is easier to negotiate and safer than a precise-looking estimate built on an unverified assumption.

When the model is ready for a contract decision
Your estimate is decision-ready when every provider has been modeled with identical assumptions, each unknown has an owner and due date, sample shipments have been priced, and low, expected and peak outputs are visible. The final review should show total monthly cost, cost per order, cash due at launch, minimum obligations, service-level requirements and the fees that can change during the term.
If a provider will not provide definitions, sample invoices or a written explanation of variable charges, treat that uncertainty as a commercial risk rather than assuming the missing amount is zero. Recheck rate cards and surcharges immediately before signing because shipping rules, peak fees and storage schedules can change.
