Calculate customer acquisition cost (CAC) by dividing the sales and marketing costs used to acquire customers during a defined period by the number of new paying customers acquired in that same period. For an early-stage SaaS company, the arithmetic is simple; the important work is defining which costs count, what counts as a customer, and how costs and conversions line up in time.

A useful CAC figure is not just a dollar amount. It is a repeatable calculation with an explicit period, numerator, denominator, and attribution rule. That makes it possible to compare your own results over time without mistaking a change in definitions for a change in acquisition efficiency.

How do you calculate CAC for SaaS?

CAC = sales and marketing acquisition costs during a defined period ÷ new paying customers acquired during that same period.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For example, if a company records $18,000 in attributable acquisition costs during a quarter and gains 12 new paying customers in that quarter, its CAC is $18,000 ÷ 12 = $1,500 per customer. This is illustrative arithmetic, not an industry benchmark. The result is meaningful only if the cost total and customer count use compatible definitions and timing.

The American Marketing Association’s CAC calculator and Stripe’s SaaS guidance both use acquisition spend divided by new customers for the same period. Choose a monthly or quarterly window that suits your sales cycle, name it, and compare like periods. A monthly calculation is easier to update frequently; a longer window may be more informative when customer decisions take longer. The key is consistency, not a universally correct reporting interval.

For instance, if a customer typically takes several months to move from first contact to a paid contract, a month’s campaign spend may be recorded well before the associated conversion. A quarterly view can smooth some of that timing variation, but it does not automatically solve attribution: you still need a rule for deciding when a customer belongs in the denominator. Choose the reporting window for the question you need to answer and state the rule that goes with it.

Keep the calculation reproducible

When you report a CAC number, show the period, cost total, customer count, customer unit, and cost scope alongside it. “CAC was $1,500” leaves out the inputs needed to understand or reproduce the result. A more useful statement is: “Quarterly fully loaded CAC was $1,500 per new paying company: $18,000 in acquisition costs divided by 12 new companies.”

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Keep a worksheet or ledger with the calculation rather than only saving the final ratio. Someone reviewing it should be able to see which costs were added, how shared expenses were allocated, what customer records were counted, and which dates were used. This also makes it easier to distinguish a real movement in costs or conversions from a bookkeeping change.

What costs should I include in CAC?

Include sales and marketing costs that were incurred to acquire customers during the chosen period. Stripe’s examples include advertising, content production, events and webinars, sales and marketing salaries and commissions, acquisition tools, and agency or contractor fees focused on lead generation or campaigns. KPMG’s SaaS guidance also emphasizes fully loaded labor costs.

Cost category How to treat it
Advertising and campaigns Include costs for acquisition campaigns in the selected period.
Content, events, and webinars Include production or event costs when they are part of customer acquisition.
Sales and marketing labor Include relevant salaries and commissions for a fully loaded view; disclose the allocation used.
Tools and software Include tools used for acquisition, with a consistent approach to shared or recurring expenses.
Agencies and contractors Include fees focused on lead generation or campaigns.
Customer service and other ongoing service costs These are not acquisition spend by themselves; account for service costs in gross margin when calculating payback.

Choose a cost scope and label it

There is no single useful numerator for every question. A paid-media CAC can help assess advertising efficiency, while a broader, fully loaded CAC can include relevant labor, tools, and campaign support. These are different views, not interchangeable figures. Label the scope every time you use the number, and do not compare an ad-only CAC with another company’s fully loaded CAC as though they measure the same thing.

Shared expenses require a policy. If a tool serves sales, marketing, and other teams, decide whether and how much of its cost belongs in acquisition. Similarly, allocate relevant team compensation on a reasonable, consistent basis rather than counting all shared costs in one period and none in another. Preserve the policy with the calculation so changes in CAC can be distinguished from changes in accounting scope.

A practical worksheet can give each expense a date, category, amount, and short note on its acquisition purpose. For shared items, record the allocation percentage or other method used and apply that method consistently. The point is not to imply that every company must use one allocation formula; it is to make the chosen boundary visible and repeatable. If you change the boundary, note the change rather than presenting the new figure as directly comparable with the old one.

Founder work is still work. Do not silently exclude founder time simply because no salary is paid for it. If you include founder time, state how you valued and allocated it. The available guidance supports fully loaded labor in principle but does not establish a universal hourly rate for founders.

Likewise, avoid turning CAC into a catch-all operating-cost measure. Ongoing costs to serve customers are important, but they belong in the gross-margin side of a payback calculation rather than being quietly added to acquisition spending. Keeping the categories separate helps answer two distinct questions: what it cost to win a customer, and how much gross profit that customer produces to recover that cost.

What counts as a new customer?

Choose the unit you are counting and keep it stable: a new company or logo, a customer account, or an individual seat. A SaaS business selling to companies may want a company-level measure; a product sold directly to individuals may use a person or account. The important point is to avoid changing the denominator’s meaning between periods.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Count new paying customers, not every lead, trial, signup, or seat expansion, unless you explicitly define a different metric. CAC’s denominator should represent the customer outcome your chosen calculation is intended to measure. If you decide to report a different acquisition measure, name it clearly rather than calling it the same customer-level CAC.

For example, if your company sells annual subscriptions to businesses, a free trial is not yet a new paying customer under the standard definition above. If one existing company adds seats, that expansion is not another new company. You could track trial acquisition or seat growth for other purposes, but disclose that denominator and do not mix it with the count of new paying customers.

Align the acquisition window with the conversion rule

Define which period receives a customer when the acquisition activity and paid conversion happen at different times. For example, a prospect might click a campaign in one month and become a paying customer in another. The American Marketing Association warns that differences over what qualifies as a new customer and whether measurement follows click date or conversion date can cause CAC figures to diverge.

There is no single attribution rule established here as mandatory. Select a rule that fits your reporting purpose, document it, and apply it consistently. For a basic company-wide calculation, use the acquisition costs and new paying customers assigned to the same reporting period under that rule. For channel analysis, an attributed channel CAC can help diagnose sources, but keep it separate from blended company-wide CAC and explain the attribution approach.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do not imply that a channel-specific number is simply the company-wide number broken into perfect causal pieces. It depends on how you assign customers and costs to channels. Treat it as a diagnostic view: useful for asking where acquisition is coming from, but interpretable only alongside the attribution rule and cost boundary. The blended figure answers a different question by putting all included acquisition spending over all included new customers.

How should an early-stage company handle small customer counts?

When the customer base is small, the denominator can make CAC move sharply. One additional customer can change the average materially, especially in a short reporting window. Do not present a precise-looking result without the underlying numerator and denominator: retain the cost total and customer count, and make the period and definitions visible.

Use a consistent period for trend comparisons and be cautious about interpreting a single short window. If a sales cycle spans multiple months, costs may be incurred before the eventual paying customer is counted. A current-period calculation remains useful as a defined snapshot, but it should not be confused with a complete causal account of which individual expense produced which conversion.

When a result changes, inspect the components before drawing a conclusion. Did acquisition costs rise, did the number of new paying customers fall, or did both move? Did the team add a new campaign or include labor it previously left out? Did the customer unit or conversion date change? Those checks are especially important with a small denominator because the ratio can swing even when the underlying operating pattern has not changed much.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For internal decisions, it can be useful to look at both a blended company-wide CAC and a channel-specific view. The blended figure summarizes all included acquisition spending against all included new customers; the channel view helps investigate where customers came from. They answer different questions and should not be merged or compared without making their attribution and cost boundaries explicit.

How do I calculate CAC payback?

CAC says how much acquisition spending is associated with each new customer. CAC payback estimates how long it takes that customer’s gross profit to recover the acquisition cost. Use gross profit rather than revenue alone, because serving a customer costs money.

CAC payback in months = CAC ÷ (monthly revenue per customer × gross margin percentage).

Suppose CAC is $1,500, monthly revenue per customer is $250, and gross margin is 80%. Monthly gross profit is $250 × 0.80 = $200, so simple payback is $1,500 ÷ $200 = 7.5 months. This is an illustrative calculation, not a benchmark.

In that example, the gross-margin percentage converts monthly revenue into an estimate of monthly gross profit per customer. Using revenue alone would divide $1,500 by $250 and produce six months, but that would treat every dollar of revenue as available to recover acquisition costs. At an 80% margin, the customer contributes $200 in monthly gross profit under the stated assumptions, so the simple estimate is longer.

Know what a simple payback estimate leaves out

The calculation assumes the stated monthly revenue and gross margin apply throughout the recovery period. By itself, it does not account for churn during that period, cash collection timing, or customer expansion. If those factors matter to a decision, say whether they are modeled rather than presenting simple payback as a forecast of exact cash recovery.

Keep the margin basis consistent when comparing payback estimates. Two figures are not directly comparable if one uses a different gross-margin assumption, excludes different service costs, or models churn and expansion while the other does not. CAC scope, customer unit, period, attribution rule, segment, and margin assumptions all affect what a comparison means.

Use the monthly revenue and margin for the customer group represented by the CAC. A company-wide average can conceal differences between customer segments, while a segment-specific estimate should not be compared against an unrelated company-wide acquisition cost as if the two described the same cohort. State what the estimate covers and whether it is a simple gross-profit calculation or includes additional assumptions.

What is a good CAC payback period for an early-stage startup?

Stripe says many SaaS companies aim for payback under 12 months, but that is a broad rule of thumb, not a universal target. Stripe also notes that early-stage startups may have longer payback periods while building an initial customer base and establishing product-market fit. A single authoritative benchmark applicable across SaaS segments, sales cycles, and company stages is not established by these sources.

Use payback as one input to a decision, not a pass-or-fail score detached from context. Consider the customer segment, sales cycle, gross margin, cash collection, retention, and the company’s stage. A longer estimate may warrant scrutiny, but the number alone does not establish that acquisition is unsustainable; likewise, a short payback estimate is only as reliable as its cost scope and assumptions.

For an early-stage company, it is reasonable to use the calculation as a learning tool rather than force the business into a universal target. If payback is longer while you are building an initial customer base and seeking product-market fit, make that context explicit and continue checking whether the underlying assumptions are changing. The rule of thumb is a reference point, not a substitute for understanding your own sales cycle and customer economics.

A repeatable CAC workflow

  1. Choose the reporting window. Select a month or quarter that is useful for the sales cycle, and record the exact dates.
  2. Set the cost policy. List acquisition expenses, including applicable labor, campaigns, tools, and contractor costs. Decide how to allocate shared expenses and whether founder time is included.
  3. Define the customer unit and timing rule. Specify whether a customer means a company, account, or person, and how you assign paying conversions to the period.
  4. Count new paying customers. Apply the same customer definition and timing rule to every customer in the denominator.
  5. Calculate and preserve the inputs. Divide the acquisition-cost total by the customer count. Keep the period, cost categories, allocation policy, and denominator with the result.
  6. Calculate payback if useful. Divide CAC by monthly gross profit per customer, using monthly revenue and gross margin that match the customer group being analyzed.
  7. Interpret within context. Review the sales cycle, customer segment, attribution method, and size of the sample before treating a change as meaningful.

A spreadsheet is enough to perform the arithmetic. The American Marketing Association offers a CAC calculator for a standardized baseline; CRM or analytics tools can help track leads, paying customers, and channel inputs as the process becomes more complex. These tools can support the measurement, but they are not prerequisites for the calculation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A simple spreadsheet can use one row per expense and a separate customer list or count for the reporting window. Add fields for period, cost category, amount, allocation note, customer unit, and conversion date or attribution rule. At the end of the period, total only the cost rows covered by your policy, count customers using the same rule, and keep the calculation with the supporting inputs. This is enough to make the method repeatable before investing in a more elaborate system.

As the process grows more complex, CRM or analytics tools may help organize customer records and channel inputs. They do not determine the right CAC definition for you. Review how any tool assigns conversions and costs, and make sure its reporting matches the definitions you have chosen before using its output to compare periods.

How to compare CAC figures fairly

Before comparing CAC across time, channels, or companies, check that the measures share the same basis. A comparison is more informative when it aligns:

  • the reporting period and sales-cycle context;
  • the customer unit and what qualifies as a new paying customer;
  • the acquisition-cost scope, such as paid-media-only or fully loaded;
  • the attribution rule used to assign costs and conversions;
  • the customer segment being acquired; and
  • for payback, the gross-margin assumptions and treatment of churn, cash timing, and expansion.

Published CAC figures may use different definitions, and no standardized cross-company comparison protocol is established here. Treat a number without its definitions as an incomplete data point, not as a reliable benchmark for your business.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The American Marketing Association captures why definitions matter on its CAC calculator page: “Because before you optimize CAC, you need to agree on what it actually is.” That is particularly useful for a small team where one person may count paid advertising while another includes salaries, tools, and agency work. Agree on the terms first, then use the resulting trend to guide decisions.

Frequently Asked Questions

How do you calculate CAC for SaaS?

Divide sales and marketing acquisition costs for a defined period by the new paying customers acquired in that same period. State the period, customer unit, cost scope, and timing rule so the result can be reproduced.

What costs should I include in CAC?

Include acquisition-related advertising, content production, events and webinars, relevant sales and marketing salaries and commissions, acquisition tools, and agency or contractor fees focused on campaigns or lead generation. Disclose how shared costs and labor are allocated. Keep ongoing customer service costs out of CAC itself and account for serving costs in gross margin for payback.

What counts as a new customer?

Choose a consistent unit, such as a company, account, or individual, and count new paying customers using that definition. Leads, free trials, signups, and seat expansions are not new paying customers under the standard definition unless you explicitly define and label a different metric.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How do I calculate CAC payback?

Divide CAC by monthly gross profit per customer. In the common form, payback in months = CAC ÷ (monthly revenue per customer × gross margin percentage). Revenue alone overstates the amount available to recover acquisition spend because it ignores the cost of serving the customer.

What is a good CAC payback period for an early-stage startup?

Stripe reports that many SaaS companies aim for payback under 12 months, but this is a broad rule of thumb, not a universal target. Early-stage startups may have longer payback while building an initial customer base and establishing product-market fit. Interpret the number with your segment, sales cycle, margins, and assumptions in view.

Should I calculate CAC monthly or quarterly?

Either can work. Choose a period that fits your sales cycle and reporting needs, record the exact dates, and compare like periods. A monthly view updates frequently; a longer window can be more informative when conversion decisions take longer.

The Bottom Line

For a defensible early-stage SaaS CAC, divide acquisition costs by new paying customers for the same defined period. Make the cost scope, customer unit, and attribution rule explicit, and preserve the inputs so the calculation can be repeated. Use gross profit—not revenue alone—to estimate payback, and treat benchmarks as context rather than universal targets.
