A good remote leader makes work clear, communicates deliberately, judges contributions by outcomes rather than visibility, and creates ways for people to connect and share knowledge. The goal is not to reproduce an office online or add more meetings; it is to give people the context, support, and fair expectations they need to do good work from different places.

Make success and responsibility clear

Remote employees should not have to infer what matters from who is online, who speaks most in meetings, or which request arrived most recently. Agree on a small set of priorities, who owns each one, what a good result looks like, and when progress or a decision is needed. Connect goals to the value the work is meant to deliver, such as a customer need, rather than activity that is easy to observe.

Gallup’s guide to managing hybrid and remote teams recommends shared priorities, clear goals, accountability for results, and equal access to feedback and development. Put those expectations somewhere the team can find them, and revisit them when priorities change. That gives employees room to decide how to do the work while making it possible to spot a genuine problem early.

Communicate with purpose, not just frequency

Use live conversation when the issue is ambiguous, sensitive, or relationship-dependent. A one-to-one is useful for coaching, obstacles, feedback, and topics an employee may not want to raise in front of colleagues. Written updates are better for decisions, owners, and next steps that people may need to find later or read across time zones. Do not make a meeting the only place where an important decision or piece of context exists.

Establish a dependable one-to-one rhythm

Gallup recommends one meaningful conversation each week with every direct report. That is its guidance, not a universal cadence: adapt the frequency and length to the work, the employee’s needs, and other regular conversations. A useful check-in can cover:

  • What is going well, and what progress matters most?
  • What is blocked, and what decision or support would help?
  • Does the workload feel manageable and sustainable?
  • Is the employee getting enough collaboration, feedback, and connection?
  • What is the next commitment, who owns it, and when will you follow up?

Follow through on what you promise to do. A check-in builds trust when it leads to useful action, not when it becomes a status report the employee must repeat elsewhere.

Make team context durable

After a meeting or important discussion, write down the decision, its owner, and the next steps in a place the team can access. Include enough context for someone who could not attend to understand why the choice was made. This reduces the advantage held by people who happen to be in the room or share a time zone with the manager.

Build trust through fairness and follow-through

Judge work consistently across locations. Focus on agreed outcomes, quality, and collaboration—not response speed, visible hours, or how often someone appears in a video call. Make expectations around availability explicit, and explain when a real-time response is necessary. Otherwise, employees may feel pressured to demonstrate presence instead of making progress.

Trust also depends on support and development. Give useful, timely feedback; make opportunities visible to remote and hybrid employees; and ask what would help someone succeed before assuming that silence means everything is fine. Gallup reports that managers account for 70% of the variance in team-level engagement; that finding is not a claim that an individual manager can mechanically control 70% of an employee’s engagement.

Gallup’s 2025 figures show a trust gap: 54% of managers who supervise remote workers strongly agreed they trust their teams to be productive remotely, while 57% of employees strongly agreed they feel trusted by their manager. Gallup also reports a nearly 30-percentage-point increase in employee trust associated with reinforcing communication, accountability, and development practices. The reported association is not a guaranteed causal effect.

Keep remote employees connected and visible

Do not leave relationships and information-sharing to chance. Set up thoughtful onboarding, mentoring, cross-team introductions, inclusive meeting practices, and recognition that reaches people regardless of location. Invite employees who are not in the main office to contribute before a decision is settled, and make sure they have access to the informal context that helps colleagues work together.

There is a reason to make cross-team ties an explicit part of management. In an analysis of Microsoft employees around the company’s March 2020 work-from-home mandate, Microsoft Research found that the share of collaboration time spent with cross-group connections fell 25% relative to its pre-pandemic level. The study describes one large company during a pandemic-era transition; its result should not be assumed to apply at the same scale to every organization or to remote work today.

Microsoft WorkLab’s 2022 report found that 50% of fully remote employees surveyed described their relationship with their direct team as thriving, compared with 58% of hybrid employees. For relationships beyond the immediate team, the figures were 42% for fully remote employees and 48% for hybrid employees. These are report-specific survey findings, not proof that remote work inevitably causes isolation. They support making connection intentional rather than assuming it will happen on its own.

Design team norms together

Remote and hybrid teams need shared expectations for collaboration, availability, meetings, handoffs, and how decisions are recorded. Agree on the norms with the people doing the work, then revisit them when the team’s needs or working arrangements change. A norm should help people coordinate—not reward constant availability or recreate office routines without a purpose.

Gallup advises teams to help shape hybrid norms and notes that remote-capable arrangements can have higher engagement while wellbeing does not automatically improve. Treat performance and wellbeing as related but distinct management concerns: clarify outcomes, and also ask about workload, obstacles, and whether the way the team works is sustainable.

Use a balanced approach to virtual leadership

A 2007 article in Academy of Management Perspectives by Arvind Malhotra, Ann Majchrzak, and Benson Rosen describes six practices for effective virtual-team leadership. The framework remains useful as a reminder that managing a distributed team involves more than tracking tasks:

  • Maintain trust through communication.
  • Understand and appreciate the team’s distributed diversity.
  • Manage the virtual work-life cycle, including how meetings work.
  • Monitor team progress using technology without substituting monitoring for trust.
  • Make virtual members visible within the team and organization.
  • Help individual members benefit from their participation in the team.

The article predates today’s remote-work norms and tools, so apply its principles to your team rather than treating it as a fixed operating manual. Taken together, the practices point to a leadership job that includes progress, relationships, inclusion, and individual growth.
