Assess a fertilizer or grain company by tracing what it buys and sells through suppliers, countries, ports, and routes; measuring import reliance, supplier concentration, and accessible inventory; and checking the exact trade rules that apply to its goods and counterparties. Then model physical availability separately from prices, costs, and margins. Sector statistics can identify pressure points, but they cannot establish which individual stock is most exposed without current company disclosures.

What exposure means for fertilizer and grain companies

Exposure is a chain of dependencies, not simply whether a company operates in a country named in a sanctions announcement. A disruption may affect an upstream input, a finished product, a supplier, a shipping route, insurance, or payment. It can also raise prices globally even when a company does not buy directly from the affected region.

Fertilizer risks differ by nutrient. Nitrogen production depends heavily on natural gas as feedstock and energy; phosphate and potash depend on mining and geographically concentrated production. For grain businesses, the relevant chain includes the crop, origin, storage location, transport route, and destination market. A company may be a producer, importer, trader, inventory owner, farm-input user, or logistics provider, and each role has a different exposure profile.

The European Commission describes fertilizer as a strategic agricultural input and says natural-gas availability determines about 70% of fertilizer production costs in the EU production context. That is not a universal cost ratio for every producer. Fertilizer disruption can raise farm costs or constrain availability, potentially affecting planting choices and yields, with consequences for grain supply and food prices.

Build a company-level exposure map

1. Define the company, business, and reporting period

Start with the listed issuer, the business segment being assessed, the reporting date, and the jurisdictions where it buys, produces, stores, transports, and sells goods. Distinguish a fertilizer manufacturer from a grain trader or a farm-input user: the same disruption can affect each through different costs and revenues. Use one reporting period when comparing companies, and do not treat a sector average as an issuer disclosure.

2. Identify products and upstream dependencies

Separate nitrogen, phosphate, and potash rather than combining them into one fertilizer figure. Where relevant, trace upstream dependencies such as natural gas, ammonia, sulfur, and phosphate rock. For grain, record each material crop separately, along with its origin, storage location, and destination market. Product classifications matter because a trade rule may cover only specified goods or tariff codes, not an entire business category.

3. Trace suppliers, countries, ports, and routes

For each material input or product flow, identify supplier countries and counterparties, ports, maritime chokepoints, and plausible alternatives. Measure two different things: reliance on imports to meet the company’s or country’s needs, and concentration among those imports. A company could have moderate import volumes but still depend on one supplier or route; conversely, a large import volume may be diversified. Calculate the share of relevant supply, purchases, or sales tied to each major source or route where disclosures permit.

Global fertilizer figures help show why direct sourcing alone is insufficient. The European Commission’s overview, accessed in 2026, says the Middle East accounts for about 35% of global nitrogen fertilizer exports, while direct EU sourcing from the region is much smaller. The Commission notes that global commodity-price effects can still matter. The WTO’s 2026 analysis of 2024 trade data separately found Gulf-region economies supplied 24.8% of global nitrogenous fertilizer exports and 11.4% of phosphatic fertilizer exports; it describes Gulf potash presence as negligible. These are different publisher-defined measures and fertilizer categories, not estimates of any individual company’s exposure and not figures for grain.

4. Measure inventory that can actually be used

Estimate inventory cover by comparing usable stock with normal consumption or throughput over a stated period. Check whether the inventory is the right grade and quality, in the right location, available in the relevant season, and accessible under applicable legal and transport constraints. Account for storage losses and whether stock is owned, pledged, or contractually controlled by another party. Inventory can cushion a temporary interruption, but a headline stock balance is not necessarily usable cover. The reviewed official evidence establishes no universal safe number of inventory days.

Distinguish a legal restriction from a physical disruption

Sanctions, tariffs, export quotas, licensing requirements, and outright bans are different measures. A license requirement is not, by itself, a complete export ban. A published estimate of trade that could be affected is not proof that those shipments were lost. To assess a specific company, read the operative legal instrument rather than relying on a headline or political statement.

For each relevant rule, verify the jurisdiction and effective date; covered goods and tariff classifications; country-of-origin rules; affected counterparties; payment, insurance, and shipping restrictions; license conditions; exemptions; and transition periods. Rules can differ for goods that appear similar, and a product exempt from one sanction may still face other trade or logistics frictions.

The EU’s 2025 measure illustrates why scope and timing matter: it covered certain nitrogen-based fertilizer imports from Russia and Belarus, phased tariffs in over three years, and entered into force by 1 July 2025. The Council of the European Union said the covered Russian fertilizers represented over 25% of the EU’s total imports in the sector in 2023—about 3.6 million tonnes worth EUR 1.28 billion. Those figures refer to products covered by that measure, not to all fertilizer imports or to actual losses after the tariffs took effect.

Separate availability risk from price and margin risk

A company can maintain physical supply and still face a significant financial shock. Replacement supplies may cost more; longer routes can increase freight and insurance costs; energy prices can raise production costs; and tariffs can change landed prices. Those changes can affect working capital, selling prices, gross margins, and customers’ demand. Model the physical question—whether the input or product can arrive—separately from the financial question—at what price and on what terms.

The European Commission reported that, in April 2026, overall EU nitrogen fertilizer prices were 71% above the 2024 average. This is a time-specific EU comparison, not a forecast or a measure of every company’s costs. In scenario analysis, estimate how replacement prices, freight, insurance, energy, and applicable tariffs could flow through to the company’s costs and revenue, using its disclosed contracts and pricing mechanisms where available.

Use market figures as context, not company conclusions

Measure Reported figure Scope and interpretation
Finished fertilizer share of EU imports About 30% for nitrogen, 70% for phosphatic fertilizer, and about 40% for potassium fertilizer European Commission overview accessed in 2026; EU import shares, not issuer-level sourcing shares.
Gas and fertilizer production costs About 70% European Commission overview accessed in 2026; its statement about the role of natural-gas availability in fertilizer production costs in the EU context, not a universal producer ratio.
Gulf-region share of global fertilizer exports 24.8% nitrogenous; 11.4% phosphatic WTO analysis published in 2026 using 2024 trade data. The WTO says Gulf potash presence is negligible; the figures do not describe grain trade.
Economies identified as particularly exposed to Gulf nitrogen disruptions 18 WTO 2026 analysis. Its method combines above-average import reliance, calculated from 2021–2023 averages, with above-average Gulf sourcing, calculated from 2021–2024 averages.
Potentially affected fertilizer exports under restrictions Up to 15%; 23.3% if closure of the Strait is treated as restricting all Gulf-region fertilizer exports WTO 2026 estimate. The 23.3% figure is an upper limit for potentially affected exports, not a finding of realized shipment losses.
Fertilizers covered by the EU’s 2025 tariff measure About 3.6 million tonnes, worth EUR 1.28 billion Council of the European Union; affected Russian products represented over 25% of the EU’s total imports in the sector in 2023. This does not refer to all fertilizer imports.

These figures answer different questions: import shares describe the EU’s import mix, export shares describe supplier-region weight in world trade, and the WTO vulnerability count applies a specific combined methodology. None identifies the exposure of a particular company or stock.

Test resilience with comparable scenarios

Assess mitigants against the disruption they are meant to address. Alternative suppliers may preserve some flows but fail to match typical export volumes; rerouting may keep goods moving while adding time, cost, or logistical constraints. Consider domestic production, accessible inventory, supplier and route alternatives, demand reduction, product or crop substitution, and relevant policy support.

Useful scenarios include a temporary supplier interruption, a prolonged route closure, expanded export restrictions or licensing, and partial resumption with elevated logistics costs. For each, estimate whether the company can maintain physical throughput, how quickly it can switch, and the resulting effects on costs, sales, working capital, and margins. Avoid assuming that one mitigation—for example, another supplier—solves a separate constraint such as port capacity or insurance availability.

When comparing two or more companies, use the same period and record the evidence for each measure. If a company does not disclose a value, mark it as not stated rather than inferring it from a regional or industry statistic.

Comparison dimension What to record
Source concentration Supplier and country shares for material inputs or sales, where disclosed.
Restricted-trade exposure Share of inputs or revenue tied to goods, regions, or counterparties covered by a specific measure.
Inventory resilience Inventory days or weeks, location, quality, ownership, and practical accessibility.
Transport dependence Concentration by port and route, plus available alternatives and switching time.
Substitution and rerouting Time, cost, capacity, and operational constraints for alternatives.
Cost and pricing sensitivity Exposure to natural gas, freight, insurance, replacement prices, and tariff changes.
Legal scope Relevant jurisdiction, rule, product scope, effective dates, licenses, and exemptions.
Financial capacity Disclosed ability to absorb working-capital needs and margin shocks.

What can—and cannot—be concluded about grain stocks

The same mapping method applies to grain companies, but fertilizer trade figures cannot be used as a proxy for grain exposure. A grain assessment needs a defined crop and geography, current official inventory data for the relevant storage system, and issuer disclosures on origin, destination, contracts, storage, and routes. Without those inputs, neither national grain buffers nor the relative exposure of individual grain stocks can be quantified responsibly.
