A successful CMS migration is a decision about workflow and responsibility as much as software: model the content editors need to manage, keep existing systems that still do a useful job, and define exactly when content becomes public. Two implementations reported by Monogram illustrate different ways to draw those boundaries.
How the two projects divided content and publishing work

These are project details reported by Monogram in a case study by Israel Vásquez, indexed as published September 23, 2026. They describe the agency’s account, not independently audited project records.
AES: migrate the public-content workflow, not the whole domain
AES needed staff to update education and outreach material without depending on developers for routine changes. Monogram says it modeled resources, stories, and core pages in Contentful and launched a marketing platform built with Astro and Contentful. The existing WordPress learning system stayed in place: replacing it at the same time could have disrupted active education programs.

The reported boundary followed the problem to solve. Public marketing content moved; the application supporting learning programs did not have to move merely because it belonged to the same organization. Monogram also reports that updates that had taken days could be published in minutes. That is an agency-reported qualitative outcome, with no stated duration, sample size, methodology, or independent verification; it should not be treated as a general CMS-migration benchmark.

CrewAI: let writers write, then route a draft for release
According to the case study, CrewAI’s previous CMS could not support the site it wanted. Monogram created reusable page sections—such as hero layouts, pricing sections, feature grids, statistics modules, and tabbed content—and mapped them to structured Contentful models. Developers rendered those structures through GraphQL, with type safety included in the implementation.
Writers continued creating articles in Ghost. When an article was published there, an automated handoff created a Contentful draft. Marketing then reviewed that draft, added metadata, adjusted its composition, scheduled it, and made the eventual publication decision. In this workflow, Ghost’s “published” event meant “ready for handoff and review,” not “public on the site.” The case describes a project-specific integration; it does not mean this handoff is an automatic feature of Contentful and Ghost.

What a content model should make clear
Contentful defines a content model as the set of content types in a space. Types can connect through reference fields. Its guidance recommends designing around the needs of the full team and the end application, identifying reusable content, and improving the model through editor feedback. Contentful’s content-modeling basics and its data-model guidance support a useful division of responsibility: editors work with supported structures, while engineering decides how those structures behave in the application.

Start with the units people actually create and maintain. Use distinct content types when the fields, workflow, or behavior differ. Use references when material needs to be related to or reused across entries. A single unstructured field can leave editors without useful structure; an overly rigid template can make ordinary content changes awkward. The model should support the editorial work and the application consuming the content, rather than mirror every screen as a one-off form.

Treat page sections as an editor-to-application contract
CrewAI’s reusable sections show one way to give marketers composition choices without asking them to invent arbitrary layouts. Each supported section maps to structured data that developers can render consistently. That makes the model a practical contract: editors choose and populate the available building blocks; engineering owns the rendering rules and the code-level behavior. The available choices should be broad enough for real page needs, but not so unconstrained that each page becomes a new implementation.
How to set a migration boundary before moving content
- Inventory the work, not just the software. For each content type, identify who creates it, structures it, reviews it, adds metadata, schedules it, and releases it.
- Model recurring editorial units. Define types where fields or behavior differ, and references where content should be related or reused. Test the model against both the people who edit it and the application that displays it.
- Write down the rendering contract. Map each editor-facing option to a supported layout or component, and decide which rendering behavior remains under engineering control.
- Move only the workflow the new architecture is meant to improve. AES retained WordPress for its learning platform; CrewAI retained Ghost for article writing. An existing system can remain part of the architecture when it still serves its purpose.
- Name every publication state and owner. Specify whether an upstream “published” event means public release or a handoff for review. Record who supplies metadata, adjusts the content, schedules it, approves it, and performs the final release.
- Check editorial fit and platform cost. The case study identifies modeling effort and platform cost as considerations but does not establish current prices. Evaluate those against the workflow and scope being proposed rather than relying on historical pricing claims.
What Contentful’s capabilities can—and cannot—tell you
Contentful documents APIs and platform features that can support structured content and workflow automation. Its Content Management API can manage entries and automate publishing workflows. The GraphQL Content API exposes a schema based on the content model and can query published and unpublished content. Contentful also documents environments as isolated versions of space-specific data and releases as groupings for simultaneous publishing.

Those are platform capabilities, not proof of how either case was configured. A feature can help implement a boundary, but it does not decide who owns the handoff, what “published” means in a particular workflow, or who gives final approval. Those responsibilities still need to be explicit in the system and in the team’s process.
