There is no dependable universal timeline. A rough concept, a simple prototype, a game-ready model, and a polished playable fighter are different production jobs. The time can only be estimated after you define the deliverables, visual style, animation requirements, engine work, customization, team, and existing pipeline.
Official production guidance describes the stages involved but does not establish a comparable industry average in hours or weeks. Treat any precise number as a project-specific plan, not a standard for all fighting games.
Why one fighting-game character can take radically different amounts of time
“Make a character” can mean drawing a silhouette, blocking out a test model, creating an engine-ready asset, or shipping a complete fighter with a move set, effects, hit reactions, menus, and balance-ready implementation. Those outcomes share a name but not a workload.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
The work is also sequential. A change to the design can force new modeling; a new costume can require updated skinning; a change in the combat design can require additional animation, effects, collision data, and testing. A character that looks finished in a render may still be far from playable.

Arnold Tsang’s GDC session on character design across multiple game genres treats fighting games as a design context and includes ideation, reference gathering, rough concepts, and pitching. Epic’s Unreal Engine 4.27 documentation then describes design, modeling, surfacing, rigging, and animation before engine implementation, noting that “In many ways, the creation of your art assets may be the most challenging part of the character development process.”
Those sources explain why a single number would be misleading: they describe a pipeline, not a stopwatch result.
Define the deliverable before estimating
Write down exactly what “done” means. The following scope levels are useful planning boundaries; none has a published universal duration.
| Scope | Typical deliverables | What is not necessarily included | Published duration |
|---|---|---|---|
| Concept | References, silhouettes, poses, color and costume direction, presentation drawings, and an approved design brief | Production model, rig, final animation, engine files, or combat logic | Not stated |
| Prototype | A rough sprite or model, limited controls, placeholder animation, and enough implementation to test the idea | Final topology, complete move list, polished effects, accessibility, and release-quality presentation | Not stated |
| Game-ready asset | Final geometry or sprites, materials, textures, rig, skinning, deformation checks, and export settings | Complete attacks, reactions, VFX, audio, UI, balance, and production QA | Not stated |
| Playable fighter | Engine integration, locomotion, attacks, hit and hurt regions, reactions, camera behavior, effects hooks, and testable combat logic | Final balance, all platform optimization, localization, and launch certification unless specified | Not stated |
| Polished shipping character | Approved design, final art, full move set, deformation and animation polish, effects, audio integration, menus, optimization, testing, and bug fixes | Nothing outside the agreed feature list | Not stated |
Use the row that matches your project when requesting estimates. If a brief says only “one character,” ask whether it means a concept, a test asset, or a complete fighter before anyone commits to a date.
The production stages that consume the schedule
1. Ideation, references, and approval
Designers establish the character’s role, silhouette, proportions, costume, visual language, personality, and relationship to the roster. Reference gathering and rough concepts expose problems before expensive 3D or animation work begins. A fighting-game design also needs readable stances and attack ideas that remain identifiable during fast play.
Approval is part of the schedule. Multiple rejected directions can take longer than drawing the final concept, especially when the character must fit an established art direction or roster balance. A signed-off design brief should identify required views, costume elements, color variants, and any gameplay-specific features.

2. Modeling, sculpting, or sprite production
A 3D character may require a high-resolution sculpt, production topology, UVs, materials, textures, and hair or clothing solutions. A 2D fighter may require an animation-ready sprite set, hand-drawn frames, cutout parts, or a hybrid of those methods. The technique changes the bottlenecks: hand-drawn animation shifts effort into frame production, while 3D production shifts effort into topology, surfacing, rigging, and deformation.

Clothing, armor, facial features, and accessories add separate geometry and weighting problems. A simple outfit that follows the body is less demanding than layered garments that collide, stretch, or need independent motion.
3. Rigging, skinning, and deformation
Rigging gives animators controllable joints and controls; skinning assigns the mesh to those joints; deformation work makes bends look intentional. Fighting games can expose defects because attacks often use extreme poses, rapid reversals, squash-and-stretch, and camera angles that reveal shoulders, hips, hands, and faces.
A Guilty Gear Xrd presentation describes a rig with many bones so animators could move model features frame by frame. That is a project-specific example, not a minimum requirement. A technical-art GDC panel also discusses advanced deformation, blend shapes, procedural animation, and pipelines built for iteration. These options can materially expand the schedule, but a small fighter may use a much simpler setup.
4. Animation and combat readability
Animation is more than a list of attacks. A playable fighter normally needs idle, walk, run or dash, jump, crouch, turns, hit reactions, knockdowns, recovery states, throws, attacks, transitions, and defeat or victory actions. The exact list depends on the game.

Animators and designers review anticipation, active frames, recovery, contact poses, follow-through, and transitions. They may revise a move repeatedly when its silhouette is unclear, its range is wrong, or it does not read against the game camera and background.

Blend shapes, facial controls, secondary motion, and procedural systems can improve quality while increasing setup and debugging. Reusing a proven rig and animation pipeline can reduce repeated work; building those tools for the first character adds an upfront cost that later characters may share.
5. Engine integration
Implementation turns an asset into a functioning game character. Tasks can include importing meshes or sprites, configuring materials, assigning animation graphs, setting collision and hit or hurt regions, wiring state transitions, adding camera rules, connecting effects and audio events, and exposing parameters to designers.
Engine work often reveals art problems that were invisible in a standalone scene: incorrect scale, bad root motion, texture memory pressure, animation popping, clipping, or inconsistent frame timing. Fixes may require returning to the model, rig, or source animation, so integration should begin before the art is considered “finished.”

6. Testing, polish, and production fixes
Playtesting checks whether the fighter is readable, responsive, and consistent under real match conditions. Testers look for broken transitions, missed collision cases, visual intersections, camera issues, performance spikes, controller-specific behavior, and differences between training mode and a match.
Polish is an iteration loop rather than a single final task. A hit effect may need to be shortened, a pose may need a clearer silhouette, or a costume may need a material change to avoid blending into a stage. The number of revision rounds should be included in the estimate.

Detailed rigs and deformation
More bones, corrective shapes, facial controls, and procedural systems can produce expressive frame-by-frame motion. They also require more setup, testing, animator training, and maintenance. Decide whether the project needs those capabilities or whether a standardized rig is sufficient.

Large or unusual move sets
A fighter with stance changes, weapon modes, transformations, command throws, aerial variations, or many unique reactions needs more animation and state logic than a character built around a smaller standardized move set. Count moves and reactions explicitly instead of estimating from the character’s model alone.
The Tool Desk
Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Customization and alternate forms
Customization multiplies both art and systems work. A GDC session about Rumbleverse describes character and accessory systems supporting six different body shapes while preserving a consistent visual result. That is an example of a scope multiplier, not a requirement for every fighting game.
For a customizable character, plan for body-shape compatibility, accessory attachment points, clipping checks, material variants, UI selection, save data, and testing combinations. Even a small number of options can create many interactions.
Visual style and production method
Hand-drawn sprites, 3D models, cel-shaded assets, scanned materials, and procedural workflows have different labor profiles. A style with deliberately exaggerated line work or frame-by-frame effects may require more manual correction than a standardized 3D pipeline. Conversely, a mature 3D pipeline may offer reuse that a bespoke sprite workflow does not.
Team and pipeline maturity
A solo creator may handle design, art, animation, code, effects, and testing sequentially. A multidisciplinary team can work in parallel, but coordination, reviews, and handoffs become part of the schedule. An established naming convention, rig, export tool, and engine template can shorten later characters; creating those foundations for the first character takes additional time.
How to build a defensible estimate without inventing an industry average
- List the deliverables. Specify concept views, model or sprite format, costume variants, rig, animation list, effects, audio hooks, engine target, and testing requirement.
- Separate first-of-kind work from repeatable work. Identify whether the team already has a rig, animation controller, materials, collision conventions, and export process.
- Break work into owners. Assign design, modeling or sprite art, surfacing, rigging, animation, technical art, engineering, effects, audio integration, and QA as separate estimates.
- Mark dependencies. Design approval precedes final asset work; a stable rig precedes dependable animation; engine import and combat tests should begin before final polish.
- Estimate revision rounds. Include review, rejection, bug fixing, and performance passes. A first-pass estimate that excludes revisions is not a shipping estimate.
- Document assumptions. Record team size, seniority, parallel work, software and hardware constraints, target platforms, reuse, and whether the estimate is calendar time or person-time.
- Validate with a vertical slice. Build one representative move and one difficult pose early. Use the result to update the remaining estimate rather than multiplying an untested guess.
This method produces a transparent project plan. It does not turn an unsupported number into an industry statistic, and it lets you explain why two characters in the same game can have different schedules.

What not to use as a timeline
A tutorial’s running time
SideFX’s Houdini 21 procedural character tutorial has a stated runtime of 3 hours 6 minutes. That is the length of the instructional video, not the time required to produce a finished game character. A learner must pause, repeat steps, solve errors, create or adapt assets, and integrate the result into a game.
A model-only estimate
A finished render does not prove that the asset is rigged, deforming correctly, animated, optimized, or connected to combat logic. Estimating only sculpting or modeling omits the stages that often determine whether a fighter is actually playable.
A calendar number copied from another project
Different games use different art styles, move counts, tools, approval processes, and staffing. A published duration from an unrelated project cannot be transferred without matching its scope and assumptions.
Questions to ask a contractor or internal team
- Is the estimate for one person’s effort or elapsed calendar time with multiple people working in parallel?
- Does it include concept approval, revisions, and production-ready documentation?
- Which animations and reactions are included, and how many unique attacks are planned?
- Are rigging, skinning, blend shapes, facial controls, and cloth or hair motion included?
- Does engine integration include collision, hit and hurt regions, camera behavior, effects, audio events, and UI?
- How many body shapes, costumes, accessories, color variants, or alternate forms must work?
- Which platforms and performance budgets must be supported?
- What existing assets, tools, templates, and pipelines can be reused?
- What is the acceptance test for calling the character complete?
The practical answer
For a concept, plan for a design exercise. For a prototype, plan for a deliberately incomplete test. For a game-ready asset, include the full art pipeline through rigging and export. For a shippable fighter, add the complete move set, implementation, effects and audio hooks, optimization, playtesting, and revision cycles.
Because the available official materials do not publish a comparable end-to-end duration, the responsible answer to “How long does it take?” is conditional: it takes as long as the defined pipeline, move set, customization, staffing, and polish requirements require. A credible estimate starts with that scope list and a representative vertical slice, not with an assumed industry average.
