Data-driven hybrid fulfilment lets a direct-to-consumer (DTC) brand use more than one inventory source, fulfilment location or operating arrangement—and choose among them using demand, stock, delivery and cost information. It can put selected products closer to customers without requiring every SKU to be duplicated across a network. The trade-off is that more nodes also mean more coordination, integration work and risk of inventory ending up in the wrong place.

There is no universally best network or proven market-wide improvement in speed, cost or inventory risk. The useful question is whether a specific mix of fulfilment options performs better for your products, destinations and customer promise when measured against the full cost and risk of operating it.

What hybrid fulfilment means for a DTC brand

Hybrid fulfilment is a portfolio of choices, not a fixed number of warehouses. A brand might keep its broad assortment in a central warehouse, position selected high-demand products in regional locations, and use a third-party logistics (3PL) provider or shared network for some orders or sales channels. Different arrangements can coexist if inventory and orders remain visible across them.

That flexibility matters because demand is uneven. A product with frequent orders in a particular region may justify local stock; a slow-moving item may be more economical to ship from one central pool. A network can also vary by channel rather than applying the same fulfilment route to every order. JLab, for example, is described in an Amazon Supply Chain Services case study as combining fulfilment arrangements and channels. That is an example, not a standard blueprint.

Shared infrastructure is another possible arrangement: multiple merchants use a provider’s network rather than each building the same footprint independently. A DTDC report discusses this in the context of rapid commerce in India, where operating conditions can differ substantially from ordinary DTC parcel delivery elsewhere. Treat it as an example of shared infrastructure, not proof that the same model suits every market or brand.

What data the network needs before it can make useful decisions

Routing an order to the apparently nearest facility is not enough. The system needs a dependable view of which units are actually sellable at each node, what customer promise each route can meet, and what fulfilling the order will cost. The 2025 CSCMP Third-Party Logistics Study identifies reliable, real-time inventory visibility as an enabler of deployment decisions and filtering products by delivery promise. If stock data is stale, a route that looks fast on screen can produce a cancellation, delay or split shipment.

Build a comparable baseline

Start at SKU, channel and destination-zone level. Gather order and unit volumes, units per order, seasonality, stockouts, cancellations, fulfilment and parcel costs, delivery times, returns and inventory accuracy. Keep the baseline consistent enough to compare candidate network designs against the same demand history and assumptions.

Separate the parts of the customer promise

Measure warehouse processing separately from carrier transit. Customers experience the entire order-to-door interval, but changing fulfilment operations does not necessarily change the delivery leg. The NTT DATA 2025 Third-Party Logistics Study discusses this distinction; the available result does not establish the full identity or role of the speaker it quotes, so it should not be treated as an attributable expert quotation.

Make stock availability usable across providers

For each node, the operational view should distinguish sellable stock from units already committed, unavailable or otherwise not ready to promise. Orders, available-to-promise inventory and shipment events need to stay synchronised across systems and providers. Visibility is not just a reporting convenience: it is what lets a brand compare a route against the promise and avoid allocating the same unit twice.

How to compare a central, regional or shared network

Model the alternatives using the same demand history and service assumptions. Compare a central node, regional nodes, a 3PL or shared network, and operationally plausible combinations of those options. For each design, account for replenishment lead times and minimum order quantities, where each SKU is likely to be needed, and how much stock could be stranded in a low-demand location if forecasts are wrong.

Evaluate the full cost and risk profile rather than treating delivery speed as the sole result. Relevant costs include inbound freight and replenishment, facility or 3PL charges, picking and packing, parcel shipping, transfers between nodes, returns, inventory carrying cost and the cash tied up in duplicated safety stock. Include split shipments and the business impact of stockouts as well. The cited network sources describe these trade-offs but do not establish a validated universal formula or break-even point.

Decision axis Questions to answer
Delivery Which destinations get a meaningfully better promise? Does the change affect warehouse processing, carrier transit or both?
Total cost What is the all-in cost after inbound transport, storage, pick and pack, parcel, transfers, returns, carrying cost and stockout effects?
Inventory exposure How much safety stock is duplicated? Could high-demand nodes run short while low-demand nodes accumulate excess stock?
Data and integration Can orders, available-to-promise inventory and shipment events remain synchronised across systems and providers?
Operating fit Can each location handle the actual SKU range, order mix, packaging, channels and peak profile?
Resilience and control What is the fallback if a node, carrier, integration or provider fails, and who owns inventory allocation decisions?

This is a practical comparison framework drawn from the visibility, network-design and coordination issues described in the CSCMP and NTT DATA studies and provider materials; those sources do not validate it as exhaustive or rank its criteria.

How to pilot a routing change without mistaking a short-term result for a durable one

  1. Set the baseline and evaluation window. Record current service, cost and inventory measures before changing allocation or routing. Define the period to compare and keep it long enough to observe relevant demand patterns.
  2. Define the scope. Specify the SKUs, destinations, channels and orders included, along with the customer promise and the fulfilment routes being compared.
  3. Track service and cost together. Measure on-time delivery against the promise, order-to-door distribution, fulfilment cost per order, parcel cost and split-shipment rate.
  4. Track inventory outcomes by node. Monitor stockout and backorder rates, inventory accuracy, days of supply, aged or stranded stock, and return-to-stock time.
  5. Interpret the comparison in context. Compare like periods and disclose changes in promotions, assortment, service levels and demand mix. A pilot is decision practice, not evidence that a result will generalise to other brands or seasons.

What published examples show—and what they do not

Provider and company case studies can illustrate possible operating patterns, but their figures are not independent forecasts for another brand. Their methods and comparison groups are not always fully described in the available material.

JLab and Amazon Supply Chain Services The case study, published around 2025, reports about 1.5 days for JLab orders fulfilled through MCF versus about 5 days for the electronics category overall. The publisher is involved in the service being described, and the comparison method is not provided in the available result. It is a company case claim, not an independent category benchmark.
Wyze and Pipe17 An Amazon Supply Chain Services case result published around 2023 says MCF handled around 75% of Wyze’s DTC website order volume as of November 2022. This is a historical share for one company and channel, not a current market-wide adoption rate.
HYROX and THG Ingenuity The case page reports four regional storefronts launched in three months and a 309% increase in daily traffic during a major product release. The publication date is not stated in the available result. The reported traffic increase does not establish that fulfilment caused it.
Flexport E-Commerce Fulfillment The provider page, accessed in 2026, claims reach to 83% of the US population in three days or less and a 25% checkout sales lift for some merchants with fast delivery. These are provider-published claims; “some merchants” is not described as a representative sample.

These examples show that brands and providers report using different combinations of fulfilment arrangements and service footprints. They do not establish a typical improvement in delivery speed, total cost or inventory risk from adopting hybrid fulfilment. An academic preprint on JD.com fulfilment allocation likewise indicates that assortment and inventory allocation are relevant optimisation problems, but it is not an independently verified result for DTC implementations.

When adding another node is worth investigating

A second location or provider is worth modelling when the current network appears mismatched to a meaningful portion of demand—for example, when specific products have concentrated regional demand or when a defined customer promise is difficult to meet from the existing footprint. The decision still depends on whether the service benefit survives a full-cost comparison and whether the operating systems can keep inventory and orders aligned.

  • Investigate regional stock when the demand pattern is strong enough to support local inventory without excessive duplication.
  • Consider a shared network or 3PL when shared infrastructure fits the brand’s channel and operating needs, while accounting for provider charges and integration work.
  • Keep a central pool in the comparison for broad assortment or lower-density demand that may not justify local placement.
  • Define contingency routes for provider, carrier, facility or integration failures before relying on the network to meet customer promises.

No source establishes a universal threshold for when a second node pays for itself. That answer must come from the brand’s demand, replenishment constraints, actual service options and measured costs.
