Home Depot (NYSE: HD) can be framed as a sleeping giant waiting on lower mortgage rates, but that is an investment thesis, not an established fact. The company’s own disclosures support the mechanism: management says historically low housing turnover has reduced demand for projects and purchases tied to buying and selling a home, and it names mortgage rates and affordability among the constraints. What the company materials do not show is how much a rate decline would lift Home Depot’s sales or earnings, when it would happen, or whether the share price already reflects a recovery.
How the thesis is supposed to work
The bull case is a chain of four links. Each one is plausible, but only the first two are described in Home Depot’s own words, and none of the links is quantified.

- Rates stay high, so owners stay put. Homeowners with a low-rate mortgage have little reason to trade it for a new loan at today’s rates. Home Depot’s investor material calls this the “mortgage lock-in effect.”
- Turnover stays low. Fewer homes change hands, so fewer households are buying, selling, or settling into a new property.
- Move-related demand stays muted. Management attributes weaker demand for “projects and other purchases associated with buying and selling a home” to that low turnover.
- Lower rates reverse the chain. If rates and affordability improve, turnover rises, and move-related demand returns. This final step is the investment thesis itself, and no company source measures its size or timing.
What management has said about housing
The clearest statement comes from the fourth-quarter 2025 earnings call transcript, attributed to Home Depot management:

Two points matter for an investor. First, the affordability comment names home prices alongside mortgage rates, so a rate decline alone would not necessarily restore affordability. Second, the statements describe direction and mechanism. They do not give a percentage uplift to sales from any change in rates.
The mortgage lock-in figures are a 2025 snapshot
In a 2025 investor conference presentation, Home Depot connected the elevated rate environment to low turnover and cited a striking figure: approximately 80% of outstanding mortgages carried rates below the then-current 30-year rate of approximately 6.3%. That number describes the market at the time of that presentation. It is not a current mortgage-rate statistic, and it does not tell you how many owners would move at any given rate. Anyone using it in 2026 should check current rate data from an official source dated to the same period.

Fiscal 2026 guidance: a modest baseline, not a rebound forecast
Home Depot’s fiscal 2025 annual report, published in 2026, reported $164.7 billion in net sales and $14.2 billion in net earnings. Management’s fiscal 2026 guidance, given in the fourth-quarter and full-year earnings release and repeated on the call, is set against that base:
| Metric | Fiscal 2026 guidance (versus fiscal 2025) | Status |
|---|---|---|
| Total sales growth | Approximately 2.5% to 4.5% | Management forecast |
| Comparable sales | Approximately flat to up 2% | Management forecast |
| Adjusted diluted EPS | Approximately flat to up 4% | Management forecast |
Applying the sales range to the $164.7 billion net sales base gives roughly $168.8 billion to $172.1 billion. That is our arithmetic on management’s percentages, not a dollar figure the company states. The guidance describes modest growth and does not quantify a housing rebound. A recovery would have to show up as comparable sales and earnings running above these ranges, and the guidance does not say by how much that would happen.

Two scenarios to compare
The thesis is easier to test if you separate the two outcomes it implicitly compares. The table below is an analytical framework, not a forecast; the company materials assign no probabilities or timing to either path.
| Factor | Recovery scenario | Slow-recovery scenario |
|---|---|---|
| Mortgage rates and affordability | Rates ease and affordability improves, which management ties to rates and home prices | Rates and home prices stay a barrier to affordability |
| Housing turnover | Rises above historically low levels | Remains at historically low levels |
| Move-related projects and purchases | Demand returns; size not quantified in company materials | Stays constrained; Home Depot relies on its broader business |
| Comparable sales | Running above the approximately 2% top of guidance | Within the approximately flat to up 2% range |
| Adjusted diluted EPS | Tracking above the approximately 4% top of guidance | Within the approximately flat to up 4% range |
Read the table as a checklist for the next several quarters. Each row is observable in company reporting, so you can see which path is playing out without relying on a rate forecast.
What the thesis cannot establish
- Valuation. No current share price, valuation multiple, peer comparison, or consensus estimate is established here. The claim that HD is undervalued, or that its price already reflects a recovery, cannot be tested from these materials.
- Timing and size of a rate catalyst. Management describes the mechanism but does not forecast a rate path or quantify the resulting change in turnover or earnings.
- Rates as the sole driver. Home Depot’s fiscal 2025 annual report and its 2026 proxy statement, hosted by the SEC, describe persistent high interest rates and broader macroeconomic uncertainty as pressures on home-improvement demand. Mortgage rates are one pressure among several.
- Independent confirmation. The figures here come from company reporting and a company presentation. They show what management says drives demand, not independent proof of how large that effect is.
What to watch in upcoming reports
- Whether management’s language on housing turnover moves away from “historical lows.”
- Comparable sales each quarter against the approximately flat to up 2% fiscal 2026 range.
- Whether adjusted diluted EPS stays inside the approximately flat to up 4% range or moves above it.
- Any quantified statement linking turnover or project demand to mortgage rates. The current materials contain none.
- Current mortgage-rate and home-sales data from official sources, read for the same period as the company results you are comparing.
