Prepare your ecommerce store for the 2026 holiday rush by forecasting demand, matching inventory to fulfillment capacity, checking the full buying journey, and planning customer service and returns before promotions begin. The figures available for the season describe U.S. retail overall—not ecommerce alone—so use them as context, not as a sales target for your store.

What the 2026 holiday outlook does—and doesn’t—tell you

The National Retail Federation forecasts U.S. retail sales of $5.6 trillion in 2026, up 4.4% from 2025. Deloitte projects U.S. holiday retail sales of $1.70 trillion to $1.71 trillion from November 2026 through January 2027, growth of 4.0% to 4.8% year over year. Both are forecasts for total retail, not online sales alone. They cannot tell an individual store how much demand to expect.

Online sales show why operational readiness matters, but the available historical figures are not 2026 results: U.S. consumers spent $38.1 billion online during Thanksgiving through Cyber Monday in 2024, according to Shopify’s 2025 report. Build your plan around your own products, geography, sales channels, and fulfillment model.

1. Forecast demand, then revise it

Start with your own sales history, especially the prior holiday season and other relevant seasonal peaks. Adjust for planned promotions, product launches or discontinuations, and signals such as customer signups. Treat the forecast as a working estimate: compare it with actual sales as the season develops and update assumptions. Shopify recommends forecasting more regularly during the holiday peak, suggesting a two-week cadence.

2. Match inventory to fulfillment capacity

For the products you expect to sell, check available stock, inbound delivery dates, and the capacity of each warehouse, store, or fulfillment partner. Share your expected order volume and promotion schedule with providers early. A marketing-driven surge they have not planned for can create processing and shipping delays.

3. Build a promotion calendar

Map the offers you intend to run, their launch dates, discount codes, and any gift-card promotions. Plan the related customer messages, including checkout recovery messages where appropriate. After each event, review the results against your goals before repeating the offer; a discount is not automatically successful just because it generated orders.

4. Make stock availability accurate

Reconcile inventory records across the places you sell and fulfill orders. Hide or mark unavailable products you cannot supply, and confirm that inventory tracking is configured correctly. On Shopify, checkout checks inventory as a buyer progresses, but that check depends on accurate inventory setup.

5. Walk through checkout before traffic rises

Review the customer journey from product page through order confirmation. Check payment and shipping information, store policies, discount behavior, and any accelerated checkout options available to your store. A representative test should confirm that an intended offer applies correctly and that the shipping choices and final price make sense before the order is submitted.

6. Make shipping costs and delivery timing clear

Review shipping zones and rates, processing times, package sizes and weights, and the delivery estimates shown to customers. If you use carrier-calculated rates, confirm that the setup and package details produce the expected options. Shopify documents flat rates, free-shipping thresholds, and carrier-calculated rates; compare them based on rate accuracy, checkout clarity, differences between products and packages, and their effect on margins. No one approach fits every store.

7. Prepare packing operations

Estimate the packing workload from your forecast and make sure you have enough staff and supplies. For in-house fulfillment, check boxes, tape, mailers, printer paper, ink, and shipping labels. If you print labels yourself, a thermal shipping label printer is an optional way to support that workflow; check that any equipment you choose is compatible with your label and shipping setup. Stores using a fulfillment partner may not need to buy these supplies directly.

8. Confirm carrier cutoffs and handoffs

Check the current cutoff times and pickup or drop-off process for the carrier and location you actually use. Arrange pickups where needed and plan packing work so orders are ready in time. Carrier deadlines and service conditions vary by location and season; verify them with the carrier rather than relying on a date from a previous holiday.

9. Decide who handles orders and customer questions

Assign responsibility for monitoring incoming orders, responding to customer questions, and coordinating order changes. Make sure customers receive confirmations and shipping updates, and that staff know how to handle exceptions. Shopify’s operational features include order timelines, bulk fulfillment, tracking, and notifications; availability and workflows depend on the merchant’s setup.

10. Review store and return policies

Before the sales period, check that your store policies are current and easy to find. Define how returns will be received and processed, and clearly explain any limits to customers. Shopify supports self-serve returns and return labels in eligible workflows, but regional availability differs. Check what is available in your account and make sure your published policy fits the rules where you sell.

11. Plan email and SMS around customers

Segment campaigns and schedule key messages instead of sending every offer to every customer. Email and SMS can complement paid and organic social, but they serve different audiences and have different costs, timing, and consent requirements. Choose channels based on customer preferences, your own performance data, and applicable consent practices.

12. Plan what happens after the sale

Include order follow-ups and useful post-purchase communication in your plan. Consider loyalty rewards or relevant product recommendations where they suit the customer and your business. Treating the first purchase as the end of the relationship leaves no planned path for a satisfied holiday buyer to return.

13. Rehearse the complete operation

Before the first major promotion, walk through a representative order and a return using your actual store settings and workflow. Follow the journey from discovering a product and applying an offer to checking out, selecting delivery, picking and packing, printing a label, sending tracking, and processing a return. Record any confusing step or missing handoff, assign someone to fix it, and repeat the relevant part of the walkthrough.

One week before your first major promotion

  • Demand and stock: Refresh the forecast, check inventory and inbound deliveries, and confirm expected volume with fulfillment partners.
  • Storefront and checkout: Verify product availability, discount behavior, payment options, shipping rates, and delivery estimates with a representative order.
  • Operations: Confirm staff coverage, packing supplies, label workflow, carrier cutoffs, and pickup or drop-off arrangements.
  • Customers: Check that policies and return instructions are current, order confirmations and shipping updates are ready, and campaign audiences and consent practices are appropriate.
  • Recovery: Assign owners for order exceptions and customer questions, and confirm the steps for handling a return.
