When Hermes Agent reports “Update failed”, the remedy depends on how Hermes was installed. A managed source checkout uses hermes update; Docker, Nix, and package-managed installations must be upgraded by their own tooling. Start by identifying the active installation, previewing the update, protecting your profiles, and then checking the updater log before trying again.
What “Hermes Agent update failed” usually means
Hermes deliberately stops rather than continue when it detects a condition that could leave a half-updated checkout or a gateway running old code. The message may indicate a Git or permission problem, a Python or Node dependency mismatch, a concurrent repair, a Desktop handoff failure, or an update method that does not belong to the installation.
Do not immediately repeat the same command. First determine which binary is running, which component owns the installation, and whether an earlier update is still repairing files.
Identify the installation before changing anything
Run these commands from the account that normally launches Hermes:

hermes --version
hermes doctorwhich hermes shows the executable selected by your shell. The version and doctor output help reveal whether you are using a source checkout, a Desktop-managed environment, a package installation, or another build. Record the output before making changes; it is useful if you need to diagnose a partial update.

The Docker image name documented for Hermes is nousresearch/hermes-agent:latest. Pulling it is only part of the process: the container must be recreated, and the volume containing profiles and configuration must be mounted again.

Use the following order. It separates diagnosis from modification and reduces the chance of losing profiles or ending with a running gateway on old code.
- Confirm the active binary. Run
which hermes,hermes --version, andhermes doctor. If the path is not the installation you intended to update, correct your shell path first. - Preview the operation. Run
hermes update --check. This previews the target without applying code or restarting gateways. - Protect important state. Use Hermes’ normal snapshot mechanism or run
hermes update --backup. Check available disk space before creating a backup or allowing dependency builds to run. - Close conflicting processes. On Windows, close extra Desktop windows, REPL sessions, and gateways that could hold files open. On any platform, avoid launching a second updater.
- Use the owner’s update method. Run
hermes updateonly for a managed source checkout. Pull and recreate a Docker container, upgrade Nix, or use the relevant package manager for other installations. - Read the failure literally. Note whether the output names a lock file, unwritable directory, Python environment, Node/npm engine, gateway restart, or interrupted update. Each points to a different fix.
- Check configuration. Run
hermes config check. If options or configuration keys are missing after the code update, runhermes config migrate. - Verify the result. Run
hermes --version,hermes doctor, andhermes gateway status. Then perform one harmless tool call or channel workflow before returning to production tasks.
Inspect the updater logs before retrying
Hermes mirrors update output to ~/.hermes/logs/update.log. Open that file and look at the final error as well as the first warning that preceded it. The last line often reports the stage that stopped, while an earlier line identifies the underlying permission, dependency, or lock problem.
For Desktop-specific failures, also inspect bootstrap-installer.log and the Desktop logs. Keep the timestamps from all three files; they show whether Desktop failed before invoking the updater, during the update, or while handing control back to the application.
Cause-by-cause fixes
1. The update command does not match the installation
A source checkout, an image, a Nix derivation, and a package-managed build have different owners. Running Git or pip inside a signed Desktop app or immutable image is unsupported and can produce an apparently broken installation even when the files are internally consistent.

For a source checkout, use hermes update --check, then hermes update. For Docker, pull nousresearch/hermes-agent:latest, stop the old container, recreate it with the same environment and data volume, and start it. For Nix, update the flake or profile that declares Hermes. For another package-managed build, invoke that package manager’s upgrade command.
Preserving the data volume is essential in Docker: replacing a container without its volume can make the new image appear to have lost profiles even though the image update itself succeeded.
2. Another launch is repairing an interrupted update

hermes: another Hermes launch is finishing an interrupted 'hermes update'; launch again in a moment.This is a concurrency safeguard, not proof that the repair failed. Wait for the first launch to finish, then start Hermes again. A Desktop backend started during the repair can look like a failed backend start; reopening Desktop after the repair is the documented remedy.
Do not delete lock files while the repairing process is active. Removing a live lock can allow two launches to modify the checkout at once.
3. Git checkout or file-permission failure
A Desktop build or source update can stop when the Git metadata is not writable, for example:
.../.git/hermes-update.lock is not writableThe updater can also refuse when the gateway restart-record directory is unwritable, particularly on multi-profile installations. The active user must own, or have appropriate write access to, the checkout’s .git directory and Hermes’ state directory.
- Check the ownership and permissions of the checkout,
.git, and the Hermes state directory. - Correct them for the account that launches Hermes.
- Remove only an abandoned lock after confirming that no Hermes process or repair is running.
- Run the update again as the normal user.
Avoid blanket sudo. Running one update as root can create root-owned caches, lock files, or generated assets that prevent later launches by the normal account.

4. Python runtime mismatch
Current Hermes documentation states that Hermes runs on Python 3.14 after its migration. A legacy Python 3.11–3.13 environment may be able to complete the migration, but ordinary pip installations on those versions are unsupported. If the updater reports an interpreter or environment error, confirm the Python executable used by Hermes rather than only the version installed globally on your system.
After selecting the supported environment, rerun the installation’s own update path. Do not copy packages from a different virtual environment into the checkout. That can make the version command succeed while leaving imports or gateway dependencies inconsistent.
5. Node or npm dependency failure
Hermes can update its Python code while failing to rebuild Node-based surfaces. In that state, the core code may be current but Desktop, dashboard, or TUI assets can remain mixed between versions.
Compare node --version and npm --version with the engine range declared by the Hermes repository. Use a supported LTS combination, repair the failed workspace, and then rerun the updater. Do not treat a successful Git checkout as proof that the frontend or terminal assets were rebuilt.

Once the dependency step completes, check the application surface that previously failed, not just the CLI. A Desktop window that still loads old assets indicates an incomplete dependent build even if hermes --version changed.
6. Desktop says “Update failed” while the terminal works
A GitHub issue opened October 7, 2026, describes a macOS user whose Desktop updater showed only “Update failed” while the terminal update worked. The report lists Hermes Agent v0.21.5+8076.g85db7c3, Python 3.14.7, and macOS 26.6.2; it does not establish a root cause.
Treat this pattern as an independent Desktop handoff problem:
- Close Desktop and run the terminal diagnostic commands.
- Run
hermes update --check, then protect state and run the CLI update using the installation’s owner. - Inspect
bootstrap-installer.log,~/.hermes/logs/update.log, and the Desktop logs for the same timestamp. - Run
hermes config check,hermes doctor, andhermes gateway status. - Reopen Desktop only after the CLI path and gateway health are clean.
If the terminal updater also fails, the problem is probably in the shared installation, permissions, or dependencies rather than the Desktop handoff alone.
7. The code updated but a gateway is stale
A successful update does not guarantee that every running gateway loaded the new code. Hermes compares live gateway versions and records a follow-up when one remains stale.
Run hermes gateway status after the update. If one profile reports an older version, validate configuration first and restart only that affected gateway. Restarting every profile at once can create unnecessary downtime and can obscure which profile still has a problem.
8. SSH disconnect or terminal loss
Current updates ignore SIGHUP and mirror output to ~/.hermes/logs/update.log, so a dropped SSH session should not automatically terminate an update. Reconnect and inspect the log before starting another update.
A deliberate Ctrl-C or system shutdown is different. It may leave dependency installation, asset building, or gateway-restart work owed to the next launch. Allow the next Hermes launch to finish its repair, then inspect the log and validate each layer.
Docker update procedure
Docker-managed Hermes installations do not self-update with hermes update. The image is the deployable unit.

- Record the current container’s image, environment variables, port mappings, and mounted volumes.
- Pull the target image:
docker pull nousresearch/hermes-agent:latest. - Stop and remove the old container without deleting the persistent Hermes data volume.
- Recreate the container with the same volume, configuration, network, and required secrets.
- Start it and inspect the container logs.
- Run
hermes --version,hermes doctor, andhermes gateway statusinside the new container.
If profiles disappear after recreation, stop troubleshooting the image first and verify the volume mount. A container with a fresh, empty filesystem can look like a data-loss event even when the original volume is intact.
Compare the failure layer before choosing a fix
Two machines can show the same words while requiring completely different remedies. Classify the failure by installation owner, layer, and what became stale:

This comparison prevents a common mistake: repairing Python when the real problem is a Docker image, or rebuilding Node assets when the real problem is an unwritable Git lock.
Backups, profiles, and disk-space precautions
Use the normal Hermes snapshot mechanism or hermes update --backup before a source update when profiles or gateway configuration matter. A backup is useful only if it can finish, so check free disk space before starting it. Dependency installation and frontend builds can also need temporary space even when the final installation is small.
Multi-profile installations deserve extra care. The updater may need to write gateway restart records for several profiles; one unwritable state directory can stop the whole operation. Confirm that the account launching Hermes can write every active profile’s state location, not merely the checkout itself.
For Docker, the equivalent protection is preserving the persistent data volume and recording its mount before replacing the container. The image can be replaced; the profiles and configuration must remain on the volume.
What hermes update --check does—and does not do
The check mode is a planning step. It previews the target and exposes some ownership, compatibility, or pending-work information without applying code or restarting gateways. It does not repair a broken checkout, rebuild Node assets, migrate configuration, or prove that a Docker container can be recreated correctly.

Do not declare success solely because the updater returned to a prompt. Hermes may have completed the code step while leaving a gateway, Node workspace, or Desktop handoff unresolved.

When to stop retrying and escalate
Escalate with the exact Hermes version, operating system, installation method, command used, and relevant log excerpts when:
- the same lock or permission error returns after ownership is corrected;
- the repair message persists across launches even though no Hermes process is running;
- the supported Python and Node/npm combinations still fail during dependency work;
- the CLI update succeeds but Desktop repeatedly fails after logs show a handoff error; or
- a gateway remains stale after a targeted restart and configuration validation.
Include timestamps and avoid posting secrets from environment variables, profile files, or channel credentials. A precise log excerpt is more useful than repeatedly running the updater with elevated privileges.
