Use Hermes Bot Mode when you want a persistent relationship with named agent specialists; use Kanban when you need to assign, track, and hand off concrete work. They organize different things: Bots center on profiles and conversations, while Kanban centers on tasks and their lifecycle. Using both can pair familiar specialist chats with a shared work queue, but the features do not automatically configure one another.
What Bot Mode is for
Bot Mode is a desktop interface for Hermes profiles, not a separate kind of agent. Each Bot is a profile with a role, model, memory, skills, and avatar. The interface brings named Bots, their persistent conversations, and routines into one view; profile configuration and data remain in the established profile structure and are also available through the CLI. The official Bot Mode guide says it is built into the desktop app and on by default.
Choose it when the work benefits from a recognizable specialist you can return to, recurring routines, or Bot-to-Bot discussion in group chats. It gives an agent a continuing conversational presence, but does not itself provide Kanban’s task assignment and lifecycle model.
What Kanban is for
Hermes Kanban is a multi-profile, multi-project task board. A person or orchestrator profile can create and assign tasks; a dispatcher embedded in the gateway can claim ready work and launch the assigned profile as a worker. Workers receive a dedicated kanban_* toolset to read task context and update task state. The official Kanban guide describes the board as a way to coordinate work through ownership, status, dependencies, comments, handoffs, and review.

Kanban is the better fit when work must remain visible and actionable beyond a conversation: for example, when a task is blocked, awaiting review, or ready for an assigned profile. The gateway dispatcher is documented as enabled by default, with a 60-second dispatch interval. That is a documented configuration default, not a guarantee that every installation is set up identically.

When both make sense
Use both when your team needs persistent specialist identities and a shared queue for concrete work. A Bot can be the familiar place to consult a specialist; Kanban can make assignments, status, and handoffs explicit across projects. This is a practical combination of their documented roles, not a claim that one feature automatically connects or configures the other.

A quick decision question is: Do I mainly need to keep talking with a specialist, or to track work through completion? Start with Bot Mode for the first need, Kanban for the second, and combine them when both matter.

What to check before using Kanban from a chat platform
Kanban automation depends on how the gateway, profile, and platform are configured. The guide documents hermes kanban init to initialize a board and hermes gateway start to run the gateway-hosted dispatcher. If a chat profile should orchestrate Kanban, enable the relevant toolset for that platform; dispatcher-owned workers receive task lifecycle tools automatically.

Hermes also documents interactive CLI slash commands and messaging slash commands. Supported messaging platforms can separate administrator and regular-user commands using allowlists and platform configuration, so a documented command may not be available to every user or in every chat. Hermes lists integrations including Telegram, Discord, and Slack, among others, but command support and permissions are not necessarily identical across platforms. Check the current slash-command documentation and the relevant messaging-platform guide alongside your local configuration.

How to choose without overcomplicating the workflow
- Start with Bot Mode if your main need is a stable specialist identity, an ongoing conversation, or recurring routines.
- Start with Kanban if work needs an owner, a visible state, structured handoffs, or dispatch to worker profiles.
- Add both when people benefit from specialist conversations but project work also needs a durable, shared queue.
