If growth has flattened, first find where the business is constrained—not simply where it is easiest to spend more. More marketing can help when qualified demand or brand awareness is the bottleneck. But if the market has shifted, the offer is hard to distinguish, customers do not stay, margins are weak, or the business cannot deliver reliably, more leads may magnify the underlying problem.

Trace the customer journey from market need through purchase, repeat use, and fulfillment. Compare the stages using your own trends and customer evidence; there is no universal growth-stall score or benchmark that can diagnose every company.

1. Check whether the market and buyer still fit

Start outside the marketing funnel. Ask whether the market you serve is still attractive, whether your intended buyer remains the right buyer, and whether your offer addresses a meaningful need. A campaign can generate attention without establishing that a sizable group of customers wants the product or service.

  • Look for changes in the number or type of customers with the problem you solve.
  • Review recent wins and losses, customer conversations, and reasons prospects give for choosing—or rejecting—your offer.
  • Separate evidence of genuine demand from paid activity or audience attention. McKinsey’s business-building guidance emphasizes market potential and fit with target-audience needs, and cautions against treating traffic or share of voice as proof of demand: McKinsey’s business-building research.

McKinsey reported in 2020 that 74% of surveyed companies prioritizing business building grew above their industry average, compared with 58% of companies prioritizing other strategies. That is an association in research conducted in the pandemic-era context, not proof that business building caused the difference or a current benchmark for your company.

2. Test whether customers understand why to choose you

A product may meet a real need and still struggle if customers cannot explain what makes it the better choice. Ask customers and lost prospects what they believe you do differently; compare their answers with the distinction your company intends to communicate. Check whether that difference matters enough to influence a purchase, renewal, or expansion.

In a March 2026 survey release, Bain & Company reported that 4% of surveyed executives described their organization’s value proposition as strong and consistently understood; nearly half cited core product or service differentiation as their biggest challenge. These are Bain survey findings, not rates that can be assumed for all businesses. Bain’s release does not provide full sampling and methodology detail in the material cited here: Bain’s survey release.

3. Find the point where acquisition or conversion breaks down

Follow prospects through the steps that matter in your sales process: discovery, qualification, evaluation, purchase, and onboarding. The useful question is not just whether traffic or lead volume rose, but where an expected customer action stops happening.

  • Compare lead volume with the proportion that meets your qualification criteria.
  • Track progression and drop-off between meaningful sales stages, using consistent definitions over time.
  • Compare conversion and customer value alongside traffic. A rise in visitors is not growth if fewer buy, or if the resulting customers are less valuable.

McKinsey warns against using measures such as traffic and share of voice as substitutes for meaningful demand. If qualified prospects are not progressing, investigate the reason at the specific stage—such as poor fit, unclear value, friction in the buying process, or a weak follow-up—before increasing top-of-funnel activity.

4. Look beyond the first sale

Acquisition can look healthy while the business loses ground through churn, low repeat use, or customers who do not generate enough value over time. Examine retention, repeat behavior, customer lifetime value relative to acquisition cost, and revenue growth together. Gartner’s 2024 technology CEO research abstract names these as useful product-market-fit benchmarks, but it does not provide universal cutoff values: Gartner’s 2024 research summary.

  • Check whether customers continue using the product or service after onboarding.
  • Separate customer loss from contraction in spend, and look for patterns by customer type, acquisition source, or product.
  • Compare the cost to acquire customers with the value they actually produce over the period you can observe. Use a consistent method and time window rather than assuming a universal ratio.

If new customers arrive but existing ones leave quickly, more acquisition may keep the top-line number moving while masking poor retention. The next step is to understand why customers do not stay or expand, not to assume the answer is a larger campaign.

5. Examine price, discounting, and margin quality

More revenue does not necessarily mean healthier growth. Review whether customers accept the price, whether discounts are doing the work of a persuasive offer, and whether each sale contributes enough after its associated costs. Compare results by product, customer segment, and channel where the data allows.

  • Look at realized prices, not just list prices, and note how frequently discounts are used to close or retain business.
  • Compare customer value with acquisition and service costs, including the effects of returns, support, or delivery where relevant.
  • Ask whether price objections signal a mismatch in willingness to pay, a failure to communicate value, or a different issue in the offer.

There is no universal pricing threshold in the evidence cited here. Treat pricing and margin as company-specific analysis: a discount may be sensible in one context, but persistent discounting can also conceal weak demand or an offer customers do not value enough at its regular price.

6. Check whether the organization can deliver what it sells

When demand exists but response times, quality, fulfillment, or coordination falter, adding more prospects can intensify the constraint. Review what happens after a lead is generated and after a sale is made: who owns the handoff, where work waits, and whether customers receive what was promised.

  • Map handoffs across marketing, sales, product, pricing, service, and operations; identify delays, duplicated work, or conflicting priorities.
  • Check whether teams use consistent definitions of a qualified lead, a successful sale, and a retained customer.
  • Match demand plans to the people, systems, inventory, or delivery capacity needed to serve customers.

Harvard Business Review describes siloed operating models across commercial functions as an obstacle to collaboration and growth, while Bain discusses redesigning end-to-end commercial workflows and clarifying accountability. These are management analyses and recommendations, not a universal causal test: HBR on marketing and sales silos and Bain on commercial excellence.

7. Keep marketing in the diagnosis—and measure its contribution

Marketing may still be the constraint. If the market and offer fit, customers stay, the business can fulfill demand, and qualified prospects are not entering the funnel, review reach, channel mix, positioning, and brand investment. But evaluate marketing with measures linked to business outcomes rather than a single isolated indicator.

Gartner advises connecting brand health to enterprise priorities such as revenue, profit, customer experience, innovation, and market expansion. In its June 2026 report, Gartner said 84% of companies were in what it called a “brand doom loop”; the finding came from a survey of 426 senior marketing leaders conducted in September–October 2025. That is Gartner’s framing of its surveyed population, not an independently established condition for every company: Gartner’s report.

Nielsen argues for evaluating both downstream sales effects and longer-term changes in consumer perceptions. That supports looking beyond an immediate sales response, but does not mean every campaign will pay off later or that a weak short-term result proves marketing should be cut: Nielsen on measuring long-term marketing effectiveness.

Turn the diagnosis into a focused next move

Use the evidence to identify the stage with the clearest deterioration or constraint, then test a targeted change before broadly increasing spend. The comparison below is a way to organize the investigation, not a weighted scorecard.

What to inspect Signals to compare Question to answer
Market and customer fit Market changes, customer needs, wins and losses Is there still a sufficiently attractive group of customers for this offer?
Value proposition Customer descriptions of the offer and reasons for choosing or rejecting it Can the intended buyer identify a meaningful reason to choose it?
Acquisition and conversion Qualified demand and progression between funnel stages At what step does expected customer action fall away?
Retention and economics Repeat use, churn, customer value, acquisition and service costs Do customers stay and generate enough value relative to the resources required?
Price and margin Realized prices, discounting, and contribution by product or segment Is growth commercially healthy, or is volume masking weak economics?
Delivery and coordination Response, quality, fulfillment, handoffs, and capacity Can the organization reliably serve the demand it is trying to create?
Marketing contribution Brand health, qualified demand, downstream sales, and longer-term perceptions Is marketing reaching the right people and contributing to business outcomes?

Compare trends over consistent periods and, where possible, by customer group or acquisition source. A single metric rarely explains a stall; the pattern across stages is more useful. Once a constraint is clear, assign an owner, choose a measure that would show whether the change worked, and revisit the diagnosis if the evidence does not improve.
