Choose the architecture from the interaction you are promising, not from the lowest latency figure a vendor publishes. If a host and guests must respond to one another in real time, you need a two-way WebRTC path. If a large audience mostly watches and occasionally takes part through chat, polls, or reactions, a receive-only delivery path is usually the better fit, with interaction features layered around the stream. Low latency is worth its cost when a delay changes what the audience can do. When it does not, it adds infrastructure and operating complexity for little gain.

Start with the interaction, not the protocol

Three questions settle most of the design before you choose a protocol:

  • Who publishes? One host, a few guests on stage, or any attendee who asks to speak.
  • What breaks if the delay is several seconds? A live answer to a question, a guest’s reply, or a bid on a closing item breaks. A lecture or a concert mostly does not.
  • How many people watch, and on what players? The answer determines whether you optimize for interaction speed or for broad playback compatibility.

Architecture decision guide

These rows are starting points rather than fixed rules. Protocol behavior, participant limits, and pricing differ by provider and change over time, so confirm them with the provider you choose. The Amazon IVS product page is a good example of a managed service that offers both real-time and low-latency paths.

Protocols and latency: what the numbers mean

WebRTC for two-way participation

WebRTC is built for real-time interactive media. Cloudflare’s WebRTC documentation describes browser publishing through WHIP and browser playback through WHEP, with sub-second service latency and playback under 500 milliseconds in its documented setup.

The same documentation lists gaps you must plan around. The WebRTC path does not yet support recording or live HLS playback, and it does not provide live viewer counts or broadcast and player experience metrics. If you need a replay or audience analytics, you will need a separate capture and measurement path.

Cloudflare states that billing for WebRTC delivery begins October 15, 2026, in documentation last updated September 1, 2026. That date is close, so confirm the current status on the documentation page before you budget or set a launch date.

HLS for scale and compatibility

HLS delivers video as a sequence of media segments described by media playlists. It suits large audiences on varied players and higher-quality streams when a few seconds of delay is acceptable. Google’s HLS ingest documentation describes this ingest path as suitable for high-quality content at relatively higher latency than RTMP- and WebRTC-based ingest. It specifies media playlists and segments, along with container, codec, frame-rate, and audio requirements.

Those requirements belong to YouTube’s ingest. Other HLS services can differ, so check the requirements of the platform you use rather than assuming them.

Reading vendor latency claims

These are attributable vendor claims, not independent benchmarks, and none is a guarantee for your deployment. End-to-end delay adds together capture, encoding, upload, processing, delivery, and player buffering. Each part depends on network conditions, devices, and how your application is built.

Designing roles and interaction

Do not model attendees as one undifferentiated “viewer” state. Model roles instead. Each role defines what a participant can publish, what they can change for others, and how they move between roles. The 100ms room model includes peers, audio, video, and screen-share tracks, and roles whose permissions can change during a session. That is the shape a role model needs, whichever provider you choose.

  1. Define the roles you need. A typical set is host, co-host, guest on stage, and attendee.
  2. For each role, specify publishing rights for audio, video, and screen share.
  3. Specify moderation rights: who can mute, remove, or change another participant’s role.
  4. Define how an attendee reaches the stage: who approves the request and which permission change takes effect.
  5. Define the way back. When a guest leaves the stage, remove their publishing permission and return them to the receive-only path.

Keep viewer playback receive-only

For attendees, separate playback from participation. Chat, reactions, polls, questions, and stage requests sit beside the stream and do not require every attendee to publish video. The Amazon IVS product page documents chat, polls, and bringing audience members on stage. The 100ms overview documents messaging alongside its composite audience stream.

  • Chat and reactions need a message channel, rate limits, and a path for moderating abusive messages.
  • Polls should store vote results on your backend, so a viewer who reconnects sees the current state.
  • Stage requests should be a role change with an approval step, not a permission the client grants itself.

Browser creator flow

Browser publishing removes the need for a broadcast application or a dedicated hardware encoder. Cloudflare documents browser publishing with WHIP and browser playback through WHEP, and states that browser users can go live without dedicated hardware encoders. The trade-off is that the creator’s camera, microphone, and network become part of your product. The guidance below is design advice rather than measured usability data, so test it with real creators on their own equipment.

  • Explain why the camera and microphone are needed before the browser permission prompt appears.
  • Show device selection and a local preview before the creator goes live.
  • Show mute state and connection state at all times, with a visible reconnect status when the network drops.
  • If permission is denied, show the steps to re-enable it in the browser and keep the rest of the page usable, such as the schedule and chat.

Treat the ingest credential as a secret

Cloudflare states that its unique live input URL is a credential: anyone who has it can stream to that input. Treat it like a password. Issue it from your backend only to an authenticated creator session, keep it out of public page markup and out of any client code that anonymous visitors can read, and decide in advance how you will replace an input if its URL leaks.

Room roles add a second control. A role determines whether a participant can publish video at all, so check that role on the server as well as in the interface.

Monetization: patterns, limits, and architecture

Commerce patterns the platform documents

Amazon IVS documents two direct commerce patterns: synchronized companion retail elements alongside a low-latency stream, and live auctions run over real-time streams. It also describes polls and audience participation as interactive features. These are product patterns. No independent conversion, revenue, or uplift figures back them, so do not present interactivity as proven to lift sales. Test whether each feature earns its place with your own audience.

How commerce changes the architecture

Monetization decisions set architectural requirements. An auction bid or a time-limited offer needs one source of truth. The video is a presentation surface, and your product backend should decide whether a bid or purchase counts. A stream can lag the backend by several seconds, so do not let a viewer’s position in the video decide whether an action is valid. Drive the countdown and close state from the backend, and send state changes to the player with timestamps so the interface can show what the viewer is seeing.

Choosing a platform

Compare options against the same criteria: the interaction latency the use case needs; the number and role of publishing participants; expected audience size; browser and device support; recording, replay, and live HLS needs; chat, poll, and moderation integration; the credential and access-control model; ingest compatibility; operational monitoring; and pricing units.

Build order for a first version

  1. Write the interaction promise in one sentence, such as “any attendee can ask the host a question live.” This sentence decides the topology.
  2. Choose the architecture from the decision table and confirm the provider’s documented limits for your number of publishers.
  3. Build the role model and the stage-request flow on the server before building the screens.
  4. Build the creator flow with permission handling, device selection, and a preview.
  5. Issue ingest credentials from your backend to authenticated creator sessions only.
  6. Put chat, polls, and commerce state on your backend, not inside the video stream.
  7. Test on the devices and networks your audience uses, and measure the delay you actually get.

Failure modes to plan for

  • Live Q&A answers arrive late. The speaker is on a delayed path. Move speakers onto the two-way path, or take the question step off the broadcast.
  • The creator sees a blank preview or no permission prompt. Permission was denied, or another app holds the device. Show the recovery steps described above and offer a device selector.
  • The stream appears on an unexpected channel. The ingest credential has leaked. Replace the input and review how the URL was exposed.
  • Guests cannot rejoin after a network drop. Reconnection did not recheck the role. Reauthorize on reconnect and restore the participant’s permission state from the server.
