Measure customer service with a balanced set of customer-outcome and operational metrics: customer satisfaction (CSAT), customer effort (CES), first-contact resolution (FCR), response and resolution times, service level, abandonment, average handle time (AHT), and workload. Define each metric’s formula, channel, time window, and exclusions before comparing results. Then read related measures together: a faster first reply is not an improvement if customers still have to follow up or report a worse experience.
What customer service metrics tell you
Customer service metrics are measures used to understand both how customers experience support and how reliably the service operation works. Customer feedback can reveal satisfaction or effort; operational measures can show speed, resolution, demand, and capacity. Neither category is sufficient on its own. A team can answer quickly without resolving the problem, or resolve cases well while customers wait too long to reach it.
Choose metrics to inform a decision, not simply to fill a dashboard. For example, reducing repeat contacts calls for a resolution measure such as FCR alongside customer feedback; improving timely responses calls for response-time or service-level measures alongside resolution and satisfaction.

1. Customer satisfaction (CSAT)
CSAT measures how satisfied a customer was with a particular service experience, usually through a post-interaction survey. One common calculation is the percentage of responses classed as positive: positive responses divided by all valid responses, multiplied by 100. The result depends on the scale and the rule for what counts as positive, so report that rule and the number of responses alongside the score. Salesforce describes common 1–5 and 1–10 survey scales and the positive-response approach (Salesforce’s customer service KPI guide).

2. Customer effort score (CES)
CES measures how easy or difficult customers say it was to accomplish a goal. Keep the exact survey question, response scale, and scale direction consistent. A score can be misread if, for example, one version assigns higher numbers to greater ease and another assigns higher numbers to greater difficulty.
3. Net Promoter Score (NPS)
NPS asks how likely a customer is to recommend the company. It is an advocacy or recommendation measure, not automatically a measure of a particular support interaction. Treat it as a support-specific outcome only when the survey clearly asks about that interaction.
4. First-contact resolution (FCR)
FCR is the share of customer issues resolved in the initial interaction. Define what counts as “first contact”: the first phone call, or the first approach across any channel. Also decide how to treat transfers, reopened cases, and later follow-ups. Salesforce distinguishes first-call resolution from all-channel first-contact resolution in its contact-center guidance.

First response time is the elapsed time from a customer’s request to the first response. State the channel and whether you measure calendar time or business hours. A response is not the same as a resolution, so use this metric to assess responsiveness rather than whether the customer’s issue was solved. Microsoft lists average first response time among representative service metrics in its Dynamics 365 documentation.

6. Resolution time
Resolution time measures the time from an issue or ticket opening to its final resolution. Specify what “resolved” means and which statistic you report. An average can be pulled upward by a small number of unusually long cases; a median can better represent the typical case when that skew is present. Neither statistic is meaningful without a consistent start point, end point, and treatment of reopened work.
7. Service level
Service level is the percentage of interactions answered within a stated threshold. Report the threshold, channel, measurement period, and how abandoned contacts are treated. Those choices change the result: Microsoft’s documentation describes service-level variants that include or exclude short abandons (Microsoft Dynamics 365 service analytics).
8. Abandonment rate
Abandonment rate is the share of incoming calls or other queued contacts that customers leave before an agent responds. Interpret it alongside wait time, queue, and channel. A change may reflect demand or queue conditions rather than the performance of an individual agent.
9. Average handle time (AHT)
AHT measures the duration of an interaction’s handling in a contact center. It can help with workload and capacity planning, but a low AHT does not by itself demonstrate good service. Pair it with resolution and customer feedback so that pressure to shorten contacts does not reward rushed or incomplete help.

10. Ticket volume, backlog, and capacity
Volume indicates how much work is arriving; backlog shows work still waiting or in progress; capacity indicates the team’s ability to handle that work. These operational measures help explain shifts in response and resolution performance. Salesforce identifies ticket volume and backlog as operational indicators, while Microsoft’s service documentation includes representative capacity measures (Salesforce; Microsoft). Include channel and issue mix when comparing teams: equal ticket counts can represent very different workloads.
How to measure customer service effectively
- Start with a service decision. Name the outcome you want to improve, such as fewer repeat contacts, faster timely responses, or easier self-service. Assign an owner and an action to each metric; avoid collecting numbers that will not inform a decision.
- Write down the counting rule. For every metric, record the numerator, denominator, population, time window, channel, and exclusions. For survey measures, preserve the exact question, scale, response count, and sampling method. For FCR, document how follow-ups, transfers, and reopened cases count.
- Pair customer outcomes with process measures. Interpret response speed with resolution, effort, or satisfaction. Read AHT with resolution and customer feedback. This helps reveal when an apparent efficiency gain comes at the expense of the customer’s outcome.
- Segment before comparing. Separate results by channel and issue type or complexity, and by relevant customer or service group. A phone benchmark should not be assumed to apply to email, chat, or asynchronous channels.
- Use trends to diagnose, then act. Rising backlog or slower replies can point to changing demand, insufficient capacity, or process bottlenecks. Weak FCR can suggest problems with routing, knowledge, authority, or handoffs. Check case mix and customer feedback before attributing a change to an individual agent.
- Keep benchmark context attached. Record the benchmark’s source, date, channel, and methodology. Establish your own baseline and set local goals around service commitments and customer expectations rather than treating an external comparison as a universal target.
How to compare teams, channels, or time periods
A comparison is useful only when the underlying work and counting rules are sufficiently alike. Before interpreting a difference, check these dimensions:
- Channel: Compare like with like. Phone, chat, and email have different interaction patterns and expectations.
- Issue mix and complexity: A team handling more complex cases may have longer resolution times or lower first-contact resolution for reasons unrelated to service quality.
- Definitions and time windows: Confirm that both groups use the same start and end events, business-hours rules, exclusions, and follow-up treatment.
- Customer outcome: Consider satisfaction, effort, and successful resolution with speed and efficiency measures.
- Operating context: Account for incoming demand, staffing, queue conditions, and service commitments.
Benchmark examples need the same care. The U.S. General Services Administration’s 2019 contact-center guidance gives examples of 80% of phone calls answered within 20 seconds and 80% of chats answered within 30 seconds. It also gives 98% of emails and letters answered within one day. These are dated GSA benchmark examples, not universal current standards; the appropriate target depends on channel, service promise, and operating context (GSA metrics and benchmarks).

Common mistakes when using service metrics
- Scoring speed as if it were resolution. A fast acknowledgment does not establish that a customer’s problem was fixed.
- Using unclear survey rules. A CSAT score without the positive-response threshold and response count is difficult to interpret; CES without its question and scale direction can be misleading.
- Treating NPS as interaction satisfaction. Recommendation intent and a rating of one support experience answer different questions.
- Comparing unlike queues or teams. Channel, case complexity, demand, and staffing can change results independently of service quality.
- Using AHT as a standalone agent target. Short contacts may conceal incomplete answers or repeated work; evaluate handling time with resolution and customer feedback.
- Applying a published benchmark without provenance. A figure from a specific agency, date, channel, or method is a comparison point, not a universal promise.
Frequently Asked Questions
What are the most important customer service metrics?
A practical core set combines customer outcomes—CSAT, CES, and appropriately scoped NPS—with FCR, first response time, resolution time, service level, abandonment, AHT, volume, backlog, and capacity. Select the measures that answer a defined service question rather than treating every metric as mandatory.

How do you calculate CSAT?
A common method is positive survey responses divided by all valid responses, multiplied by 100. Define which scale values count as positive and report the response count with the percentage.
What is the difference between first-call resolution and first-contact resolution?
First-call resolution is limited to resolving the issue on the initial phone call. First-contact resolution can cover the first time a customer reaches the company through any channel. State which definition you use and how transfers, follow-ups, and reopened cases are handled.
Is first response time the same as resolution time?
No. First response time ends when the customer receives an initial response; resolution time runs from issue or ticket opening to the defined final resolution. They answer different questions and should not be substituted for one another.
Should customer service teams use AHT as a performance target?
AHT is useful for understanding contact duration and planning capacity, but a low value alone does not show that service is good. Pair it with FCR and customer feedback to avoid rewarding speed at the expense of complete help.
Are customer service benchmarks universal?
No. Benchmarks depend on their source, date, channel, methodology, and operating context. For example, GSA’s 2019 response-time figures are examples in its guidance, not universal current targets.
