The safest Black Friday pricing strategy is to choose one business goal, discount only products that can support the offer, and measure whether the promotion achieved that goal after costs. A blanket markdown may lift sales while reducing gross profit or selling stock you could have moved at full price. Match the deal to the job—clearing aging inventory, increasing order size, or attracting new customers—and check the numbers before publishing it.

How do I offer Black Friday discounts without losing money?

Start by defining what the sale is meant to accomplish. Common goals include clearing aging stock, acquiring customers, increasing average spend per order, generating incremental revenue, or bringing shoppers into a store. Choose one primary goal; it determines which products and promotion mechanics make sense.

Before setting the offer, estimate its effect on gross profit, identify the products eligible for it, and decide which KPI will show whether it worked. For example, a clearance promotion could be judged by aging-stock reduction and contribution after discount; a basket-building offer could be judged by order value and the share of orders meeting its threshold. These are useful measures to define for your business, not published performance benchmarks.

  • Profit: Estimate the gross-profit impact of the deal, including the cost of any bonus or shipping subsidy.
  • Inventory: Check whether the offer moves stock you actually want to clear and whether enough units are available.
  • Basket size: For a threshold or bundle, assess whether the added spend and margin can cover the incentive.
  • Acquisition: If the aim is new customers, track new-customer counts and consider repeat purchasing or customer lifetime value beyond the sale.
  • Operations: Make sure your systems and staff can apply the offer and explain its eligibility clearly.

KPMG’s 2025 Australian Retail Outlook advises retailers to choose discount tactics around the sale’s goal and KPI rather than layering on multiple tactics without a clear purpose. It quotes Profit Peak co-founder and CEO Carla Penn-Kahn: “The most harm occurs when retailers fail to clearly define their goals.”

Which Black Friday pricing strategy should a small business use?

Match the promotion to the goal, then screen it for margin, stock availability, and truthful presentation. The options below are tactics to evaluate—not guarantees of more sales or profit.

Business goal Promotion to consider What to check
Clear slow-moving or excess stock Selective markdowns, bundles, BOGO, or volume discounts Whether the offer helps move the intended products and whether the combined margin works.
Increase spend per order Tiered discounts, bundles, or a free-shipping threshold Whether the incremental order value and margin cover the incentive.
Attract shoppers or increase traffic A flash sale or, where the economics and local law permit, a loss leader Whether the business can afford the offer and serve the resulting demand.
Keep the listed price reduction smaller A value-add bonus or selective discount The actual cost of the bonus and whether the chosen products can support a markdown.
Create time-sensitive urgency A flash sale or early-bird offer That the deadline is real, prominent, and consistently communicated.
Explain savings across options Price anchoring or decoy pricing That comparisons are genuine, clear, and based on prices customers could actually pay.

Discount selected products, not the whole catalog by default

Protect bestsellers, new arrivals, core products, scarce or low-stock items, and slim-margin items when their economics do not support a discount. Direct the promotion to stock or products where the reduction has a clear purpose. KPMG’s retail playbook recommends protecting these categories during broad sale periods.

Use bundles and volume offers to move specific stock

A bundle can pair a slow-moving item with a stronger seller, while a volume offer encourages customers to buy more units. Check the economics of the whole offer—not just the apparent discount on one item—before setting the terms.

Set thresholds that make financial sense

A graduated discount or free-shipping threshold can encourage a larger basket. Calculate whether the additional order value and margin plausibly pay for the reward; a higher order value alone does not establish that the promotion was profitable.

Make urgency real

Use a flash-sale end time or early-bird window only when it reflects a real limit. A false deadline or false scarcity can mislead shoppers and create legal risk, including under EU consumer law.

Consider a bonus instead of a deeper price cut

A low-cost extra or service may make an offer more attractive without reducing the listed price as much. Include the bonus’s actual cost in your calculation; “free” to the customer does not mean cost-free to the business.

Treat loss leaders cautiously

A low-priced item may draw traffic, but the business must be able to afford the economics and the offer must be lawful in the relevant market. The appropriate loss-leading price and its legal treatment are not the same everywhere.

Keep price comparisons genuine

Anchoring or comparing options can help explain a deal, but do not invent a former price or present a saving customers cannot actually obtain. Rules for reference prices differ by jurisdiction.

Which products should be excluded from a sitewide sale?

Exclude products when the discount does not support your goal or the margin and stock position cannot sustain it. In particular, review bestsellers, new arrivals, core products, low-stock items, and slim-margin products individually rather than automatically marking them down with everything else. If the goal is clearance, direct the offer toward the aging or excess inventory you intend to move.

For each eligible product, compare expected gross-profit impact, inventory position, expected basket size, acquisition cost or new-customer count, and the complexity of applying the offer. Use only the measures relevant to the chosen goal; tracking every available metric can obscure the result.

How should a small business plan and measure the promotion?

  1. Write down one primary goal. State whether the sale is for clearance, larger baskets, customer acquisition, incremental revenue, or store traffic.
  2. Select eligible products. Identify the stock that supports that goal and flag items whose margin, availability, or strategic importance argues against discounting.
  3. Choose one suitable mechanic. Compare the likely profit effect, inventory benefit, basket-size effect, and operational complexity before deciding.
  4. Set the KPI and tracking method. For example, use aging-stock reduction and contribution after discount for clearance, or average order value and threshold-attainment share for a basket offer.
  5. Check the customer-facing terms. Confirm that the reference price, eligible products, conditions, time limits, and total price are clear and truthful for the places where you advertise.
  6. Record the outcome afterward. Compare the results with the goal and retain the figures and decisions so the next seasonal sale can use your own business results.

If acquiring customers is the objective, do not judge the decision only by the sale-period order. KPMG’s playbook recommends looking beyond the discount to customer lifetime value and repeat purchasing; those outcomes need to be tracked over an appropriate period.

United States: truthful pricing and clear eligibility

The Federal Trade Commission’s small-entity FAQ on the Rule on Unfair or Deceptive Fees says dynamic pricing based on factors such as demand or inventory may be used so long as pricing information is not misleading. If a lower price is available only to some shoppers, such as loyalty-program members, the price shown to everyone should not already reflect that discount. When both prices are shown, the total price available to everyone must be most prominent.

The FAQ’s rule took effect May 12, 2025, but Part 464 specifically addresses live-event tickets and short-term lodging; do not treat it as a general retail-fee rule. The FTC’s Advertising FAQ for Small Business says truthfulness standards apply to sale prices and price comparisons and notes that local pricing rules may matter. Keep pricing records and check state and local requirements for the markets in which you advertise.

European Union: use the required reference price and avoid misleading tactics

The European Commission’s March 26, 2026 report on a coordinated Black Friday/Cyber Monday sweep says discounts must be based on the lowest price applied in the previous 30 days. Of 314 online traders checked, 30% referenced discounts incorrectly. This was a coordinated screening, not a census of all traders.

The Commission also reported that 36% of traders attempted to add optional items to baskets; among those traders, 40% did so without clearly requesting consent. Of the traders displaying price comparisons, 60% did not clearly explain the reference price. The Commission identifies misleading price displays, false scarcity, unauthorized additions, and hidden fees as illegal under EU consumer law, including the Price Indication Directive and Unfair Commercial Practices Directive. Check current national implementation and applicable law for the markets where you sell.

Canada: substantiate the regular price

The Competition Bureau Canada’s November 25, 2025 Black Friday guidance warns against inventing a higher regular price to make a discount appear larger. It describes two ways to substantiate a regular price: a volume test, under which more than 50% of sales occurred at that price or higher during a reasonable period, usually within a year; or a time test, under which the product was offered in good faith at that price or higher for a substantial period, usually within a year. The Bureau also cautions against ambiguous or unverifiable claims such as “20% off our regular price!”

What consumer research can—and cannot—tell a small business

Boston Consulting Group’s October 2025 report on the upcoming sales season surveyed 10,240 unweighted respondents in the United States, Canada, Australia, Germany, France, Czech Republic, United Kingdom, Poland, Italy, and Denmark. BCG says results were weighted to reflect each country’s population distribution and adjusted for global values. Treat the findings as dated, multi-market survey data—not a forecast for every small business, customer base, or country. The survey can inform questions to consider, but your own promotion’s results must be measured in your own business.
