A video model can create motion, but its clip is only an input to a game-ready sprite animation. You still need to extract frames, isolate the character, produce and inspect transparency, normalize frame placement, check the action and loop, and configure the result in your game engine. The right workflow depends on how much control you need over those steps—and how much cleanup you are willing to do.
What a video model does—and what it does not
A video model handles temporal synthesis: it proposes how a character moves over time. A game sprite animation also needs spatial and runtime structure: a stable silhouette, clean per-frame transparency, consistent cell dimensions and anchor placement, an explicit frame sequence, and engine-side playback settings.
That distinction matters because a clip that looks convincing in a video player may not work as an animation asset. Background pixels may remain around the character; the character may drift within the frame; and the beginning and end may not form a loop. Segmentation can help track and isolate a subject, but it does not automatically produce a clean, aligned sprite sheet.

How to turn a generated clip into a sprite animation
1. Generate a simple, controlled action
Start from a character concept or reference image and choose an action with a readable silhouette, such as a walk, jump, or idle movement. Appearance and identity consistency are upstream constraints: later image processing cannot reliably fix every change in anatomy, clothing, or character design.

2. Choose frames deliberately
A video clip is not yet a sprite sheet. Decide how many frames you need and sample at times that capture meaningful changes in the action rather than adding near-duplicates. Unity’s documented sprite-generation workflow produces a five-second animation video, samples evenly spaced frames into a spritesheet, and lets you import that sheet as an animation clip (Unity documentation). Even spacing is one approach, but inspect the result: an evenly sampled sequence can still miss a useful pose or include redundant frames.
3. Separate the character from the background
If you generate against a flat chroma background, keying may be suitable. For more complex backgrounds, video-object segmentation can create masks. Meta’s SAM 2 supports video segmentation with memory that tracks a selected object across frames and allows mask corrections on individual frames (Meta AI’s SAM 2 research page). That is a segmentation stage, not a guarantee of flawless game-ready alpha.

4. Inspect the transparency, not just the mask
Review the resulting RGBA frames for halos, holes, jagged edges, and missing interior details. Hair, thin limbs, and antialiased edges are particularly easy to damage during background removal. A project-specific ComfyUI workflow describes using semantic segmentation to create RGBA frames before stitching; its authors say this helps retain interior highlights compared with a simple RGB threshold (ComfyUI project documentation). That is an implementation claim from that workflow, not a universal guarantee about semantic segmentation.

5. Normalize frame size and character placement
Use consistent cell dimensions and keep the character positioned relative to the same anchor in every frame. For a standing character, the feet are often a useful reference point; if the anchor shifts, the character can appear to jump even when the poses themselves are sound. A project pipeline documents stitching fixed-size cells into a horizontal strip (sprite-gen project documentation). Apple’s SpriteKit documentation also emphasizes consistent texture size and anchor-point placement when animating by changing a sprite’s texture (Apple SpriteKit documentation).

6. Review motion and the loop
Play the sequence at its intended speed and look for identity drift, flicker, silhouette changes, foot sliding, or abrupt pose transitions. For a looping action, compare the first and last poses and trim or adjust the sequence if the transition is conspicuous.
A 2025 University of Surrey study on sprite-sheet generation describes flickering and identity drift as problems when image generators are applied directly to sprite sheets. The authors write: “As image generative models lack temporal awareness, applying them directly for sprite sheet generation leads to flickering and identity drift across frames.” This is the paper’s motivation, not a rule that every image model or workflow will fail. Its reported results apply to its own dataset and evaluation setup, not to commercial video models as a whole (University of Surrey study by Hei Lit Wong and Marco Volino).

7. Import and test in the target engine
Check frame order, slicing, pivot or anchor, playback speed, and loop settings in the actual scene. Unity documents importing its generated spritesheet as an animation clip. Summer Engine documents grid slicing for Godot 4 and Unity (Summer Engine workflow documentation). An image viewer cannot show whether the asset behaves correctly against varied game backgrounds or with your runtime settings.
Integrated generator or modular workflow?
An integrated tool can reduce handoffs by generating, arranging, or importing frames in one workflow. A modular pipeline can offer more control over models, masks, frame selection, and cleanup, but requires you to manage the steps between tools. Compare options by what they actually let you control:

What the documented integrated examples provide
Summer Engine documents an eight-frame sheet in a 4-by-2 grid, a transparent background, and direct import paths for its own engine, Godot 4, and Unity. Its documentation says output is fixed to eight frames, it does not provide a PNG plus JSON atlas, and custom motions vary more than templates. These are vendor-documented capabilities and limitations, not an independent quality evaluation (Summer Engine workflow documentation).
Unity’s documented workflow creates a five-second video, samples evenly spaced frames into a spritesheet, and supports importing that sheet as an animation clip. It offers a clear video-to-sheet handoff, but the resulting sample sequence and loop still need to be checked against your use case (Unity documentation).
What a modular workflow provides
A modular route can combine a motion generator, chroma keying or video segmentation, frame extraction, image processing, and engine import. Project documentation for ComfyUI and sprite-gen illustrates ways to build those stages, but the specific models, dimensions, and measurements in any one project should not be treated as universal recommendations (ComfyUI project documentation; sprite-gen project documentation).

- Does the character remain recognizable across every frame?
- Are the masks clean around antialiased edges, hair, thin limbs, and interior highlights?
- Does the character stay consistently positioned around the chosen anchor?
- Do the cell dimensions and sheet arrangement match the engine’s slicing settings?
- Does playback run at the intended speed, and does the action loop cleanly?
- Does the asset look correct in the actual scene against varied backgrounds?
- Have you preserved the prompt and generation settings where they matter for iteration? Unity documents access to model, prompt, and reference-image settings, and says promoted generated assets receive a Unity AI label (Unity documentation).
If a few frames need hand correction, a drawing tablet for sprite art is an optional way to refine them manually. It is not a requirement for the pipeline, and the workflow documentation cited here does not establish that a tablet automatically improves generated output.
