A flawless AI demo shows that a model can produce useful results under controlled conditions. It does not show that a live workflow can find authoritative data, enforce ERP permissions and business rules, handle exceptions, or safely update a system of record. That gap—not necessarily a flaw in the model—is where promising pilots can break down.
What a demo proves—and what it leaves untested
A demo usually narrows the problem: its inputs are selected, the scenario is bounded, governance may be relaxed, and a person can review the output before it is used. Those choices are reasonable for exploring whether a model can help. They are not evidence that the surrounding business process is ready to run with AI.
In production, information may be distributed across warehouses, lakehouses, SaaS applications, and operational systems. Different teams or regions may use the same term differently. The workflow must respect access controls and regulatory constraints, and its output must reach the place where work actually happens. A result that looks right on screen may still require manual reconciliation or be unusable in the process.
ERP integration is not simply a hurdle posed by old software. ERP systems contain data and applications that many AI use cases depend on. If the goal is to change an end-to-end workflow, the AI capability has to fit with relevant ERP capabilities and the controls around them. McKinsey’s January 2026 analysis describes this as a workflow and operating-model challenge as well as a technology one.

Why AI pilots struggle to scale
Data may be available without being authoritative
A pilot can work from a curated extract whose fields and meanings are already known. A deployed workflow must determine which source governs a value, how current it is, and what to do when records conflict. It also needs consistent definitions: for example, a business term may not mean the same thing to finance, operations, and a regional team. IBM’s April 2026 discussion of enterprise AI identifies distributed data and inconsistent business context as obstacles between generating an output and using it.
The answer may not complete the work
If staff must copy an answer into another application, check it against a separate record, or obtain an approval outside the workflow, the model has not completed the process. Useful deployment depends on fitting the AI into the steps people already perform and the system of record that accepts the resulting action. McKinsey emphasizes thoughtful integration with ERP capabilities when organizations redesign workflows around AI.

Demo permissions do not establish production controls
A successful demonstration does not prove that the live system will apply the right identity, role-based permissions, approval states, data-use rules, and regulatory policies at the moment it retrieves or changes information. Controls need to hold during operation, not just in the pilot’s setup.

People often absorb edge cases informally: they notice an unusual record, ask a colleague, or pause a transaction. An AI system that initiates actions can remove that informal buffer. Before enabling consequential actions, define which cases require human review, who owns that decision, what the system may do without approval, and how an action can be stopped or reversed. Maintain logs that let the organization reconstruct what the system did and why.

Reliability does not end at launch
Deployed systems need ongoing monitoring, not a one-time acceptance test. NIST’s 2026 report on monitoring deployed AI systems distinguishes several monitoring areas: functionality, operations, human factors, security, compliance, and broader impacts. It also describes practical challenges such as detecting performance degradation and drift, consolidating logs across distributed infrastructure, managing complex policies, and scaling human oversight.
A technical win may not be a business win
A convincing output is not the same as a measurable improvement in a process or business result. The organization needs to identify the workflow outcome it is trying to change, establish a baseline, and assign someone to respond if performance slips. Deloitte’s 2026 survey findings suggest that redesigning work remains distinct from merely using AI in existing processes.

What the pilot-to-production numbers do—and do not—say
Deloitte’s AI Institute surveyed 3,235 business and IT leaders across 24 countries and six industries in August and September 2025. Its January 2026 report describes respondents’ progress and expectations; these figures are not a universal rate of AI failure.

| Survey finding | How to interpret it |
|---|---|
| 25% of respondents had moved 40% or more of their AI pilots into production. | A snapshot of the surveyed leaders’ reported progress, not the share of all pilots that succeed. |
| 54% expected to reach that level in the next three to six months. | An expectation reported during the survey period, not a verified later outcome. |
| 30% were redesigning key processes around AI; 37% reported surface-level use with little or no change to underlying processes. | Reported differences in how organizations were incorporating AI into work, rather than a measured comparison of results. |
IBM’s April 2026 article attributes to Gartner the estimate that at least 50% of generative AI projects are abandoned after proof of concept because of poor data quality, inadequate risk controls, rising costs, or unclear business value. This is a secondhand attribution in IBM’s article, not a directly reviewed Gartner publication, so it should not be treated as a universally established abandonment rate.

A readiness test before expanding an ERP-connected pilot
Use these questions to expose what a polished demo may have kept out of view. An unanswered question is a deployment dependency to resolve, not proof that the use case is doomed.
- Map the information. For every important input, name the authoritative system, the responsible data owner, the freshness requirement, and the behavior when sources disagree or a record is stale.
- Align definitions. Check whether the terms and rules used in the pilot mean the same thing across functions, business units, and regions. Document which definition governs the workflow.
- Trace the full workflow. Follow the task from its triggering event through retrieval, AI output, review, approval, and final ERP action. Identify any copying, reconciliation, or out-of-band step that still depends on a person.
- Test access and policy at the point of use. Verify that identity, permissions, approval states, and applicable data or regulatory policies are enforced when the system reads information and when it proposes or executes an action.
- Set autonomy and escalation boundaries. Specify what the system may do on its own, which decisions need human approval, who is accountable for that approval, and how staff can pause, correct, or reverse an action.
- Exercise exceptions, not only the happy path. Test missing, contradictory, stale, unusual, or unauthorized inputs; failed downstream actions; and cases outside the model’s intended scope. Define a safe fallback for each material failure.
- Plan monitoring and response. Choose measures for functionality, service operations, user interaction, security, compliance, and broader impact. Decide who reviews alerts and logs, how drift or degradation is detected, and what action follows when a threshold is crossed.
- Connect the workflow to value. Set process and business measures that reflect the intended outcome, establish a baseline, and name the owner responsible for investigating declines. Link ERP indicators to the business result rather than assuming that more AI usage means more value.
How to compare integration and rollout approaches
Demo polish is a poor substitute for evaluating the complete operating path. Compare approaches against the same workflow and evidence, including these dimensions:
- Data: access to authoritative sources, data quality, freshness, and conflict handling.
- Meaning: consistency of business definitions across teams and regions.
- Workflow: ability to fit into ERP and adjacent processes, including the write path to the system of record.
- Controls: enforcement of identity, permissions, approvals, and compliance requirements during operation.
- Safety: human oversight, exception handling, reversibility, and action logs.
- Assurance: testing coverage, monitoring, incident response, and ability to detect degradation.
- Adoption: implementation and change-management effort for the teams whose work changes.
- Outcomes: traceable process and business measures, with a named owner for responding to results.
These dimensions are a decision framework drawn from the failure modes and recommendations described by McKinsey, NIST, Deloitte, and IBM; those sources do not provide a head-to-head scorecard for specific products. Their conclusions also have different evidentiary roles: Deloitte reports survey responses, NIST outlines monitoring categories and challenges, and the McKinsey and IBM articles offer industry analysis rather than experimental proof that every organization will encounter the same causes.

Keep the demo’s claim narrow: it shows that a model can help under the conditions demonstrated. Treat production readiness as a separate question about data authority, workflow completion, permissions, exceptions, ongoing monitoring, and measurable business outcomes. Expand only when the team can show how the full process behaves—not just how the model performs on a clean example.
