I stopped relying on Upwork and began contacting potential clients directly by email because I wanted to test a different way to find work—not because email is proven to outperform the marketplace. The trade-off is straightforward: Upwork brings job posts, a proposal workflow and payment features for eligible contracts; email puts prospect research, sending practices and client-payment arrangements in my hands. Whether the switch makes sense depends on your own costs, time and results.
Why I moved away from Upwork
Upwork gives freelancers a defined place to find posted work and submit applications. That structure can be useful, but pursuing each opportunity has costs: proposals use Connects, and a contract may carry a freelancer service fee. I wanted to see what happened if I spent more effort identifying businesses that could use my services and approached them directly.
This is a change in how I look for prospects, not evidence that email reliably produces better clients. A fair comparison requires my own records: time spent, qualified replies, calls, signed projects, revenue, fees and repeat work over a defined period. Without those figures, I can explain the trade-offs but cannot claim email won.
What Upwork offered—and what it cost
A structured proposal process
Upwork proposals respond to specific job posts. Its process includes setting hourly or fixed-price terms, estimating duration, writing a cover letter, answering screening questions and adding relevant work samples or profile highlights. That structure makes the opportunity and application requirements visible in one place. Upwork’s proposal instructions describe the workflow.

Variable fees and proposal costs
Upwork’s Help Center states that its freelancer service fee ranges from 0% to 15% per contract. The fee is displayed when you submit a proposal or receive an offer, then fixed once the contract begins. Upwork says the fee supports platform services such as payment protection, fraud prevention and dispute resolution; that is the platform’s explanation, not an independent valuation of those services. Proposals also use Connects. Upwork lists purchased Connects at $0.15 USD each, while the Connects required vary by job and can change while it is posted. Check the job page rather than assuming every proposal costs the same; calculate your actual spend from the Connects you use. Upwork’s Connects guidance explains the system.

Payment features with conditions
Upwork describes hourly payment protection for freelancers who log time and meet its requirements, and fixed-price protection for work funded through milestones. These are platform features subject to their terms, not an unconditional guarantee of payment. The platform’s overview of freelancer work and protections provides further detail.
What changed when I started emailing prospects
I had to find the opportunities myself
An email address is a way to contact a prospect, not a source of qualified leads by itself. Direct outreach means deciding which organizations fit your work, identifying an appropriate contact, making a relevant and honest offer, and keeping track of replies and follow-ups. It also means deciding how to agree on scope and payment with each client. Email itself does not provide Upwork’s marketplace workflow or payment features.

I took responsibility for sending practices
For messages to personal Gmail accounts, Google says all senders must use SPF or DKIM authentication, maintain valid forward and reverse DNS records, use TLS and format messages according to RFC 5322. Google recommends stronger authentication practices, including aligned SPF and DKIM. Senders sending more than 5,000 messages a day to Gmail accounts face additional stated requirements, including SPF, DKIM, DMARC and one-click unsubscribe for marketing and subscribed messages. That threshold applies to Google’s Gmail sender rules; it is not a universal legal definition of bulk email. Check Google’s email sender guidelines for the requirements that apply to your sending setup.
Google also advises against buying email addresses or sending to people who did not sign up. It emphasizes accurate sender information and non-deceptive subject lines, and warns that delivery is not guaranteed. A relevant, carefully targeted message is a more responsible basis for outreach than impersonation, misleading subjects or attempts to evade spam filters.

U.S. commercial email has legal requirements
For commercial email in the United States, the FTC’s CAN-SPAM guidance requires accurate header information and subject lines, identification of the sender, a valid physical postal address and a way to opt out. Opt-out requests must be honored within 10 business days. The FTC says both the company whose product is promoted and the company sending the email may be held responsible. The published platform terms give concrete Upwork costs, but they do not establish which channel has the lower total cost or better conversion for a particular freelancer. Compare your own results over the same period and include time spent—not just cash outlay. Avoid treating a few replies or one successful contract as proof that one channel generally performs better.

When the switch may—or may not—fit
- Direct outreach may suit you if you can define a focused audience, personalize a credible offer and consistently handle prospect research, follow-up and client arrangements.
- Upwork may suit you if you prefer responding to posted briefs, value a standardized proposal workflow or want to use its eligible platform payment features.
- A mix may be practical if you want to compare channels without relying on either one alone. Track the time and costs separately so the results remain interpretable.
Whichever route you use, judge it by qualified conversations and paid, sustainable work—not by the number of applications sent or emails delivered. If you cannot measure a clear difference yet, describe the change as a test rather than a proven improvement.
