Data-driven and event-driven architecture are not competing choices. Data-driven describes how an organization treats and uses data; event-driven describes how software communicates and reacts to changes. Choose based on the workload: use events where timely reactions or multiple independent consumers matter, and use APIs, conventional data stores, or batch processing where they meet the need with less complexity. A system can combine both.

What “data-driven” and “event-driven” mean

“Data-driven” is an organizational and architectural goal, not a synonym for real-time streaming. A data-driven application might use a scheduled import, a request to a database, or a continuous event stream. The appropriate method depends on how quickly the information must be available, who uses it, and the governance and cost requirements.

When event-driven architecture is useful

Event-driven architecture is worth considering when a change needs to trigger work without requiring the producer to know every downstream consumer. A producer can publish an event such as an order being placed; separate consumers might update a fulfillment system, notify a customer, and feed an analytics pipeline. Each consumer can evolve or scale independently, but the design must account for asynchronous delivery and failures.

  • Several systems need to react to the same change: publish-subscribe or streaming can distribute a change to multiple consumers.
  • Low-lag reaction or high event volume matters: stream processing can support near-real-time processing and time-window analysis. Define the actual latency target; “real time” is not a requirement by itself.
  • Traffic is uneven or a downstream service is slower: a queue or buffered flow can absorb bursts and let consumers catch up, provided the system handles retries and messages that cannot be processed.
  • Independent teams or services need to evolve: asynchronous boundaries can reduce direct coupling, though event contracts and operational ownership still need coordination.

These are reasons to evaluate an event flow, not proof that every service should use one. If a conventional request-response interaction satisfies the user’s needs, introducing a broker and asynchronous processing may add work without a corresponding benefit.

Publish-subscribe or event streaming?

These are different ways to distribute events, and the choice affects whether consumers can return to earlier data.

Pattern What it does Key design implication
Publish-subscribe Infrastructure tracks subscriptions and distributes new events to subscribers. In the publish-subscribe model described by Microsoft, delivered events are not retained in a durable log for future subscribers. Confirm retention and recovery behavior for the implementation you choose.
Event streaming Events are written to a durable log that consumers read from a position. Consumers can catch up or replay retained events. In the model described by Microsoft, ordering is within a partition, not automatically global across the stream.

For either pattern, decide how consumers resume after an outage, whether events are retained long enough for recovery, and what ordering boundary the business actually requires. A stream’s ability to replay does not by itself guarantee that replaying an event is safe for every consumer.

When simpler data access or batch processing is enough

Use the least complex approach that satisfies the workload’s requirements. A synchronous API and conventional database may be a better fit for straightforward create, read, update, and delete operations when the current state is what matters and consumers do not need independent notifications. Batch processing or periodic distribution can suit data that changes infrequently or does not need to be acted on immediately.

  • Current state is sufficient: a conventional store and request-driven access may be simpler than maintaining an event flow.
  • Freshness can be measured in scheduled intervals: periodic ingestion may meet the business requirement without continuous processing.
  • Information is mostly static reference data: a conventional data store and periodic distribution are often adequate; a history of every change may have little value.
  • Cross-service consistency must be immediate: prefer a synchronous or transactional design where appropriate, or carefully bound any asynchronous portion. Event-driven consumers can see changes later than the producer’s write.

For data platforms and analytics, batch and streaming are ingestion choices, not opposing definitions of a data-driven architecture. Choose the ingestion method by freshness, consumers, governance, and cost rather than by the label attached to the overall architecture.

Event-driven architecture is not event sourcing

Event-driven architecture describes how components communicate and respond to events. Event sourcing is a separate application pattern: an append-only event history is the record from which an application derives its state and read models. A system can use event-driven messaging without storing its authoritative state as an event history, and adopting a broker does not make an application event-sourced.

Event sourcing may suit a domain where the history of business actions matters—for example, a ledger or order process that needs an audit trail or reconstructable state. It brings additional responsibilities: designing meaningful events, evolving schemas, rebuilding read models, planning replay, and addressing privacy. It is usually a domain-level choice rather than a requirement for an entire organization. Profiles, configuration, and static catalog data may remain conventional CRUD data when a full change history adds little value.

An event log is also not automatically an efficient query interface. Applications commonly build projections or materialized views for reads, which introduces projection lag and a need to plan for rebuilding those views. A broker such as Kafka is not necessarily an event store with per-entity queries and optimistic concurrency; choose storage and concurrency controls to match the application’s requirements.

A practical way to choose

  1. Write down the business need. Identify the change or data, the people or systems that use it, and the required freshness. Define a measurable latency target rather than assuming it must be immediate.
  2. Specify consistency and durability. Decide whether consumers may briefly see stale data, whether every event must be retained, and whether historical replay or audit is required.
  3. Map consumers and their failure boundaries. List which systems react, what happens if one is unavailable, and whether a queue, publish-subscribe delivery, or a retained stream fits their recovery needs.
  4. Compare the simplest workable options. Consider synchronous APIs, conventional storage, and batch processing alongside event messaging or streaming. Do not add asynchronous infrastructure unless it meets a stated requirement.
  5. Choose a boundary, not a slogan. Different parts of a workload can have different needs: for example, a transactional write path, an event flow for downstream reactions, and periodic ingestion for analytics.
  6. Plan operations before rollout. Define event contracts, access controls, retries, duplicate handling, monitoring, and ownership for producers and consumers. Estimate the cost and operational burden for the required retention and processing volume.

This approach follows AWS guidance to work backward from business needs—including service levels, cost, performance, and consumer patterns—rather than choosing a technology because it is new.

Design details that determine whether an event flow is safe

Delivery, retries, and duplicate effects

Do not assume exactly-once delivery across an event-driven system. Delivery guarantees vary by source and infrastructure, and consumers may receive an event more than once. If every event matters, verify the source’s guarantee. Make handlers idempotent where possible: processing the same event again should not produce an unintended second charge, reservation, or state change. Define retry limits and a recovery route for messages that repeatedly fail.

Ordering, replay, and rebuilding state

State the ordering boundary explicitly—for example, whether events for one entity must be processed in order—and design partitions or keys around that requirement. Keep a clear resume position for consumers. When rebuilding state from events, plan for deduplication and ordering; replay can otherwise apply an older or repeated change incorrectly.

Event payloads and contracts

Including all attributes a consumer needs can avoid extra lookups, but larger payloads create more data to maintain and can complicate contracts and consistency. Sending only identifiers keeps a single system of record clearer but may add query load and latency. Choose deliberately, document the event’s meaning and schema, and plan how producers and consumers will change without breaking one another.

Business history and privacy

For event-sourced domains, model actions in language that preserves intent when that history matters—for example, “seats reserved” rather than only “42 seats remain.” A log of resulting values may be less useful for understanding why state changed. Because an immutable history can conflict with deletion requirements, decide how personal data will be separated or erased, including key management and cryptographic erasure where appropriate, before placing it in events.

Observability across asynchronous steps

A user-visible operation can cross a producer, broker, and multiple consumers at different times. Carry correlation information through that flow and monitor lag, failures, retries, and event volume so operators can trace a business operation and identify where it stalled. Monitoring needs to reflect the flow’s asynchronous nature, not just whether each service is running.

Keep technology selection separate from the architecture decision

Messaging brokers, streaming services, and data platforms are implementation choices, not the definition of either architecture. Select among them only after clarifying consumer behavior, required latency and retention, governance, availability, cost, and the team’s existing skills and ecosystem. Service features and regional availability can change, so verify them with the provider before committing to an implementation.
