Your multi-agent system does not automatically need a manager agent to choose every handoff. If the workflow has known steps, branches, checks, or parallel tasks, an application-level graph can determine what happens next: nodes perform work, edges control transitions, and shared state carries information between steps. A supervisor still makes sense when delegation itself is open-ended. Graphs make that control flow explicit; they do not, by themselves, guarantee better scale, lower cost, or higher-quality results.

What graph-based orchestration changes

A graph separates the work from the routing. A node can be an agent, ordinary code, or a tool call; an edge specifies which node runs next. Workflow state holds the request and the intermediate or completed results that later steps need. LangChain describes this model for multi-agent workflows, where agents are represented as nodes, connections as edges, and state as the means of communication: LangGraph: Multi-Agent Workflows.

That separation matters when the route is already known. Instead of calling a manager model to decide whether to validate an answer, run another tool, or combine worker results, the application can encode those transitions as fixed or conditional edges. LangChain’s custom-workflow documentation describes sequential steps, conditional branches, loops, and parallel execution, and positions workflows as a way to combine deterministic logic with agentic behavior: Custom workflow and Workflows and agents.

Choose the flow-control pattern that fits the work

Pattern Who controls the next step Good fit Main trade-off
Explicit graph with conditional routing The application follows a fixed edge or applies a condition to workflow state. A known process with branches, validation gates, or bounded review loops. Developers must define transitions and state updates deliberately.
Parallel worker graph The graph runs independent worker nodes and then joins their outputs. Subtasks that can proceed independently before synthesis. Coordination and result aggregation remain; parallelism is not useful when tasks depend on one another.
Supervisor A manager agent interprets context and selects or routes work to specialists. Open-ended delegation where the next task or specialist depends on the request or an intermediate result. Central routing adds a model decision and another possible failure point; no general performance penalty is established.
Hierarchical graph A nested graph or team operates as a node within a larger graph. A system that needs composable layers of responsibility. Additional structure can make implementation and debugging more complex.

These patterns are not mutually exclusive. A fixed graph can handle the predictable process while a supervisor or specialist agent handles the portion that genuinely requires judgment. LangChain’s reference presents LangGraph as a low-level framework for long-running, stateful agents and recommends it for advanced needs involving deterministic and agentic workflows, customization, and controlled latency; that is vendor guidance, not a comparative benchmark: LangGraph reference.

Build a graph for a concrete task

Start with a small workflow whose outcome and handoffs you can describe. Model durable state—the information that must survive from one node to the next—before deciding which parts need agents.

  1. List the state: include the original request, extracted facts, task assignments, worker results, and final output as needed. Decide which node creates or updates each field.
  2. Turn operations into nodes: use agent nodes for steps requiring model judgment, and deterministic code or tool nodes for predictable operations such as validation or data retrieval.
  3. Draw the transitions: use a fixed edge for an inevitable next step. Use a conditional edge when a defined condition in the state determines the route—for example, whether required facts are present.
  4. Branch only for independent work: run separate worker nodes in parallel when their subtasks do not depend on one another, then define how their results are joined before synthesis.
  5. Bound review loops: if a reviewer can request repair, specify a stop condition and a maximum number of attempts so the workflow cannot repeat indefinitely.
  6. Make state ownership and joining explicit: define which node writes each result and how the graph handles missing, conflicting, or incomplete worker outputs before a final response is produced.

LangChain’s custom-workflow documentation summarizes the idea this way: “In the custom workflow architecture, you define your own bespoke execution flow using LangGraph.” The important design choice is not whether every step is an agent; it is whether each transition has a clear owner and condition.

When to keep a manager agent

Keep a supervisor when the system cannot specify the next task in advance and must interpret context to break down a request or select a specialist. LangChain’s multi-agent overview calls the supervisor responsible for routing to individual agents, and its 2024 description also presents hierarchical teams in which a team can itself be a graph node: LangGraph: Multi-Agent Workflows. A supervisor is a supported pattern, not an anti-pattern.

If routing is stable and auditable, application-level conditions can own it instead. If only part of the task is predictable, use a hybrid: encode the known sequence and checks in the graph, and leave context-dependent delegation to an agent within that structure.

Define what “scales” means before comparing designs

A graph makes transitions visible and configurable; it does not prove that a system will handle more users, respond faster, cost less, fail less often, or be easier to maintain. The sources describe architecture patterns and framework guidance, not a general benchmark showing that graph orchestration outperforms supervisors at scale.

Evaluate the alternatives against the workload you actually have:

  • Throughput and concurrency: can the system process the required number of independent requests or tasks?
  • Latency: what is the end-to-end time, including model calls, tools, scheduling, and result aggregation?
  • Cost: what do model and infrastructure usage look like for the same task and output quality?
  • Failure recovery: can the workflow identify a failed step, retry safely, or resume without repeating completed work?
  • Maintainability and evaluation: can the team trace a route, inspect state changes, and test both expected paths and edge cases?

Parallel branches may reduce elapsed time when subtasks are independent, but the outcome depends on dependencies, model and tool latency, scheduling, and synthesis. Measure those effects in your own workload rather than treating parallelism as a performance guarantee. LangChain identifies LangSmith as a platform for testing and monitoring LLM applications in its LangGraph reference; it is one optional example for inspecting and evaluating workflows, not a requirement.
