A script should become a managed tool when your team must reliably change copies running on machines it cannot directly reach—and cannot count on each user to update them. The trigger is not script length, language, or a preference for compiled software. It is the need to control how updates reach every place the code runs.
That distinction comes from engineer Matt Cockayne’s account of a workplace where multiple local copies of operational scripts had drifted. His story is a useful decision case, not a representative survey or independently verified incident report.
What happened when one script had to change everywhere
Cockayne reports finding eleven variants of a shell script across hundreds of laptops. The script launched pods into Kubernetes clusters, using container images selected by the copy each user had last pulled. He says more than seventy scripts were in a similar state across thirty-odd repositories. These are figures from his account, not an independently audited inventory.
The immediate change was to use a new image tag. The team could not directly deliver that correction to the laptops, so it had to ask users to update their local copies. Cockayne also mentions compliance environments, including FedRAMP environments in the United States, but reports no audit findings or vulnerability scan results. His security context should not be read as a verified count of vulnerabilities or proof of a compliance failure.

His concise distinction is: “A script is a thing you run where it lives. A tool is a thing you can change in places you can’t get to.” Cockayne’s account was published September 21, 2026.
When a script should become a managed tool
Use update reach as the decision threshold: if a change must arrive reliably on machines beyond your team’s direct control, and asking users to replace their copies is not dependable enough, a managed tool may be justified. Consider these questions before making the change:

- Reach: Can your team update every location where the script runs, or must it rely on each owner to act?
- Consequence: What could an outdated copy do? The higher the operational or security impact, the more important dependable delivery becomes.
- Update mechanism: Is central, reliable delivery actually required? A tool adds little if users can readily update the script where it lives.
- Ownership: Who will maintain the repository, builds, releases, installers, and ongoing support?
- Migration scope: Can you start with the commands where drift or delivery risk is greatest, rather than converting every script at once?
Cockayne puts the default the other way around: “A script is the right first move almost every time.” If a script only runs on your own machine, or its users can easily get the current version, adding a release process and a separate tool owner may cost more than it solves.
Why changing languages may not solve the update problem
In Cockayne’s case, rewriting the script in Python would not solve the distribution problem. He says the interpreter and dependencies on each target machine would also need maintenance. The team instead chose a compiled Go binary that could run on the target laptops without an additional runtime.

That is a conditional choice, not a general Bash-versus-Go verdict. A compiled binary can simplify what needs to be present on a target machine, but it does not by itself ensure that every copy receives updates. The delivery process still needs to work, and someone must maintain it. Cockayne’s point is that “Bash didn’t fail. Bash did what bash does, which is get run wherever it’s been put.”
What the team’s gradual rollout looked like
Cockayne says the team began with two commands, worked directly with a couple of teams, and brought in more scripts gradually over roughly a year and a bit. The resulting binary was self-updating and eventually included other commands. This is one team’s reported experience; it is not evidence that the same pace or packaging model will suit every organization.

- Choose the highest-value commands. Start where outdated copies create the clearest delivery or operational problem.
- Work with the teams using them. Cockayne describes collaborating directly with a couple of teams rather than attempting a wholesale replacement.
- Add commands gradually. Expand only as the managed tool demonstrates value for additional workflows.
- Assign ongoing ownership. A managed release path needs someone responsible for its maintenance, not just an initial migration.
What a managed tool does not fix
Central distribution can help a team control copy drift and make its operational environment more visible; it cannot repair an underlying architecture. Cockayne acknowledges that a common tool can either solve an update-delivery problem or obscure a design problem, and that the difference may be difficult to judge from outside. He also says a broader environment-bootstrapping plan did not continue after its sponsor left, underscoring that tooling alone does not guarantee sustained organizational ownership.
His account does not specify how the self-updater was secured, how releases were authenticated, what happened offline, or how failed updates and rollbacks were handled. It also does not name the employer or internal tool. Those details cannot be inferred from the reported outcome.
