Toyota Research Institute described a robot-learning workflow in which a human teleoperates a robot to demonstrate a small set of skills, then an AI policy trains in the background—sometimes overnight. The approach, called Diffusion Policy, helped robots learn reported tasks such as flipping a pancake and spreading sauce. “In hours” describes Toyota’s reported training workflow, not a guarantee that a robot can master any complex task that quickly.
What is Diffusion Policy?
Diffusion Policy is a method for learning robot behavior from visual input and action examples. Its academic project describes a robot’s visuomotor policy—a mapping from what the robot senses to what it does—as a conditional denoising diffusion process. Rather than producing a single action, it predicts a sequence of actions and executes them with receding-horizon control, repeatedly updating behavior as new observations arrive.
The project presents this approach as useful when a task can be performed in several different ways (multimodal action distributions) and when the robot must choose among many possible actions. Its technical contributions include visual conditioning and a time-series diffusion transformer. This is a robot-control learning method, not a general-purpose language model. How does a robot learn a task from a person?
- Demonstrate the skill. In the workflow reported by New Atlas, a teacher teleoperates the robot to show a small set of examples. The demonstrations provide examples of how to act, rather than a hand-coded sequence for every possible situation.
- Train the policy. Diffusion Policy learns from those demonstrations in the background. Toyota Research Institute’s Ben Burchfiel told New Atlas that training could take “a matter of hours”; he described teaching a robot in the afternoon and returning the next morning to a new behavior.
- Try the learned behavior. The robot uses visual observations to guide its actions. New Atlas also attributed the use of tactile sensing to the skills it described. The cited accounts do not specify one universal training time, demonstration count, or hardware setup that applies to every task.
The hours-long timing is Burchfiel’s description of Toyota’s workflow, reported by New Atlas on September 19, 2023. It is not a training-time result reported by the academic benchmark page.

What tasks did Toyota’s robots demonstrate?
New Atlas reported that Toyota’s team had trained robots on more than 60 small, mostly kitchen-based tasks. Examples included spreading a topping on bread with a knife, flipping a pancake with a spatula, peeling a potato, rolling pizza dough, and spooning and spreading sauce. The article described custom-built dual-arm manipulation robots with attention to haptic feedback and tactile sensing.
The academic project page shows a separate set of real-world examples: pushing a T-shaped block, flipping and orienting a mug, pouring sauce with a ladle, and spreading sauce with a spoon. It also presents examples of visual occlusion and perturbations in the Push-T task. These demonstrations show particular skills and conditions; they do not establish that a robot can handle arbitrary objects or kitchen situations.

How does the benchmark result differ from Toyota’s task count?
The “more than 60” figure describes tasks that New Atlas said Toyota’s team had trained robots to perform. The academic project’s headline benchmark result comes from a different evaluation: across 12 tasks in four robot-manipulation benchmarks, the project authors reported an average 46.9% improvement in success rate over prior state-of-the-art methods. That is a benchmark comparison, not a 46.9% increase in training speed or a result across Toyota’s reported kitchen task set.
The project page includes simulation benchmarks as well as real-world examples, so results should be compared only when the task, environment, success-rate definition, demonstration data, and testing setting are aligned. A simulated benchmark result and a physical-robot demonstration answer different questions.

What does “learn in hours” establish—and what does it not?
The 2023 account describes a practical workflow: collect human teleoperation demonstrations, train in the background, and try a new behavior later. It suggests that adding a demonstrated skill could be faster than programming each movement by hand, but the cited sources do not establish a general training-time guarantee or broad commercial readiness.
Toyota Research Institute vice president of robotics research Russ Tedrake told New Atlas that the approach made it possible to add skills at a notable rate and reliability. The article also attributed to him the observation that the skills used camera images and tactile sensing and included tasks involving deformable objects, cloth, and liquids. Those statements concern the work described in that 2023 report, not every robot or deployment.

Why this matters for robot learning
Manipulating a utensil, dough, cloth, or liquid is difficult because the object or material can move and deform as the robot acts. A policy trained on demonstrations can learn a relationship between visual observations and actions without requiring every movement to be specified in advance. Diffusion Policy’s prediction of action sequences is designed for that kind of control problem, while the project’s reported occlusion and perturbation examples address whether behavior can continue when conditions change.
The evidence supports a narrower conclusion than the headline alone might suggest: Toyota reported teaching a range of specific manipulation skills through demonstrations and background learning, while the academic project reported a separate benchmark improvement. Neither figure means that any robot can learn any complex task overnight.
