Self-hosting analytics stops being cheaper when infrastructure, maintenance time, and operating risk cost more than a managed plan with comparable usage and features. There is no universal break-even price: Plausible, Umami, and PostHog measure usage differently, and your own staffing and reliability needs change the calculation.

What to include in a fair cost comparison

Compare the cost of equivalent workloads and capabilities—not just a hosted subscription against a server bill. For self-hosting, add the database, compute, storage, backups, bandwidth, monitoring, and the labor required to deploy, update, secure, recover, and scale the service. Include incident response and the value of vendor support where those affect your choice.

Use observed monthly usage plus a realistic growth scenario. Keep one-off spikes separate from sustained volume, and account for feature gaps or data-residency requirements that might make one deployment unsuitable. The vendors’ published documentation identifies relevant inputs, but does not establish a general monthly dollar break-even for a typical customer.

Start with each vendor’s billing unit

Plausible’s subscription tier is based on combined pageviews and custom events across the sites in a team. PostHog’s Cloud guide lists events and recordings among its monthly allowances. Pageviews, custom events, events, and recordings are not interchangeable units, so model the same real product usage against each vendor’s current plan details rather than comparing headline allowances directly. Put labor and operating risk on the worksheet

Multiply the hours your team expects to spend on setup, upgrades, security, backups, recovery, scaling, and incidents by its loaded hourly cost. Also account for the consequences of running an unsupported service or being responsible for availability. A software license with no charge does not make the service free to operate.

How the three options change the calculation

Plausible: usage tiers and plan boundaries

Plausible separates Starter, for one site and solo use; Growth, for multiple sites or collaboration; Business, for advanced analysis and APIs; and Enterprise, for larger-scale needs and capabilities such as SSO, Sites API, managed proxy, and raw data exports. Plausible says all plans include a 30-day trial with no credit card required. Its billing FAQ says an occasional over-limit month does not cause an immediate extra charge or required upgrade. Repeated over-limit usage for two consecutive months can prompt an upgrade request; if the customer does not upgrade, dashboards may be locked. See Plausible’s billing FAQ.

Umami: hosted operations versus your own stack

Umami v3 is available as Cloud or self-hosted. Self-hosting requires PostgreSQL and a server running Node.js 18.18 or newer; the database can run on the same host or separately. Umami Cloud includes managed hosting, updates, backups, and scaling. Its billing documentation describes a 14-day free trial and usage-based billing. Pro and Business customers can set a monthly spending budget that stops event recording if estimated charges exceed the budget. The available documentation does not establish a reliable current plan-price comparison or which Cloud tier includes each feature, so verify both on Umami Cloud and Umami’s Cloud subscription documentation.

Umami v3 documentation describes event tracking, journeys, session replay, heatmaps, funnels, revenue reporting, and API access. Match the capabilities you need to the current Cloud offer before treating hosted and self-hosted versions as equivalent; see the Umami documentation overview.

PostHog: a free-to-run hobby deployment still has operating costs

PostHog says its self-hosted hobby deployment is free to run under an MIT license, but you supply the infrastructure, manage deployment and scaling, and accept the operating risk. Its documented reference baseline is an Ubuntu VM with 4 vCPU, 16 GB RAM, and more than 30 GB of storage. That is a reference point, not a guaranteed minimum for every workload or a hosting-price quote.

PostHog says self-hosted deployments are officially unsupported, paid support is unavailable for them, and paid-plan features are Cloud-only. Its self-host guide lists monthly Cloud allowances of 1 million events and 5,000 recordings; these figures are subject to change and should be checked against the live guide. PostHog says Cloud is usually cheaper because operating costs are spread across customers and recommends comparing expected usage with the value of DevOps time. Its documentation puts the point bluntly: “We’ve literally never seen this math work out.” That is PostHog’s own position, not an independent cost study. See PostHog’s self-hosting documentation.

Build a break-even estimate for your workload

  1. Choose a representative workload. Use recent monthly pageviews, custom events, events, and recordings as applicable, then add a credible growth case. Do not assume a vendor’s unit maps directly to another vendor’s.
  2. Price the managed equivalent. Select the current plan and usage tier that provide the required sites, collaboration, analysis features, APIs, support, and usage capacity. Include applicable overages or upgrades, and distinguish temporary spikes from repeated excess use.
  3. Estimate self-hosting’s full monthly cost. Add compute, database, storage, backups, bandwidth, and monitoring. Include engineering time for deployment, updates, security, recovery, scaling, and incident response.
  4. Value the differences that affect your decision. Record the cost of missing features, unavailable support, reliability responsibilities, and any data-control or residency requirements. These may matter even when they do not appear as a line item on a hosting invoice.
  5. Compare like with like. Self-hosting is cheaper only if its full cost for the needed workload and capabilities is lower than the managed alternative. Revisit the estimate when usage, plan terms, or staffing changes.

When self-hosting can still make sense

Lower cash expenditure is only one reason to self-host. It may be appropriate when your organization values control over its infrastructure or data enough to accept the associated operational responsibility, has the people to maintain it, and has confirmed that the self-hosted feature set meets its needs. Those are organization-specific trade-offs, not evidence that self-hosting will be cheaper.

For teams without spare operations capacity, managed hosting can be less expensive overall even if its subscription looks higher than a small server bill: it bundles work such as updates, backups, and scaling that otherwise belongs to the operator. That distinction is especially important for PostHog, whose documentation explicitly describes self-hosting as unsupported.
