laya-router’s author reports an estimated 54.9% cost reduction in a 180-prompt backtest compared with sending every prompt to the frontier model. The open-source proxy makes routing decisions locally, so those decisions incur no API charge; the selected upstream model calls may still cost money. The result is a project-reported estimate, not a guarantee or an independently validated saving.

What laya-router does

laya-router is an OpenAI-compatible proxy: point a compatible client at the local proxy, and it chooses which configured upstream model receives each request. The project describes a three-part decision path:

  1. Regex fast path: simple, trivial prompts can be identified without asking the local decision model.
  2. Local classification: a local laya model labels a request simple, standard, or complex and returns a confidence score.
  3. Confidence gate: complex, unknown, or low-confidence requests can be escalated to the frontier tier rather than sent to the cheaper tier.

The project documents pip and Docker installation, YAML configuration for model tiers and prices, an OpenAI-compatible chat-completions endpoint, streaming passthrough, Prometheus metrics, and optional JSONL decision logs. It says other request fields pass through, but embeddings and other OpenAI endpoints are outside v1 scope. The repository identifies the project as Apache-2.0 licensed. What the 54.9% result measures

The project author reports a 54.9% estimated cost reduction against always using the frontier tier in a published 180-prompt backtest. The prompts comprise 80 MT-Bench questions and 100 synthetic trivial prompts. Both tiers answered each prompt, and one blind judge compared their answers. This is a small, specific evaluation: it uses one model pair, and the project notes judge noise on trivial prompts and too few prompts in the middle difficulty band. The figure is therefore evidence about that test setup, not a universal saving rate.

In that same test, the project reports that 80.6% of prompts went to the cheap tier. Among cheap-routed prompts, its table records 28 wins, 87 ties, and 30 losses, yielding a reported 79.3% win-or-tie precision. A tie counts as not worse under that comparison; it is not evidence that every cheap-tier answer is interchangeable with a frontier answer.

How the confidence setting changes the trade-off

Routing fewer requests to the cheap tier can reduce risk of sending a difficult prompt to a less capable model, but it also reduces potential savings. The repository’s simulated default confidence threshold reports about 46% savings and about 72% cheap-tier routes; with the confidence gate off, the published result is 54.9% savings and 80.6% cheap-tier routes.

These are the project’s simulated results, not a recommendation that one setting will suit every workload. If requests are mostly difficult, there may be little opportunity to use a cheaper tier safely; the author cautions, “If your prompts are all hard, you will save nothing.”

What “$0 per decision” does—and does not—mean

The project’s “$0 API charge per routing decision” means its decision model runs locally rather than charging an inference API for each classification. It does not mean the whole system is cost-free: upstream model inference may still be billed, and local hardware, hosting, and operations have costs. The project README puts it plainly: “The decision model is local.”

The repository lists OpenAI-compatible upstreams including OpenAI, vLLM, Ollama, OpenRouter, and Z.ai. Compatibility is a project-documented capability; actual setup and billing depend on the selected upstream. OpenRouter describes its unified API in its official API documentation.

Account for the added latency and failure behavior

Routing adds a local decision step before the selected model responds. In an included AMD64 benchmark over 179 prompts, the project reports warm routing latency of 460 ms at p50, 1.4 seconds at p95, and 2.7 seconds at p99. These are project measurements, not independent benchmarks, and should be treated as a latency cost to evaluate alongside any inference savings.

The repository says routing failures return a structured 503 instead of silently falling back to the frontier tier. Response headers expose the chosen route, model, confidence, and reason, which can help diagnose decisions. A client or service that depends on uninterrupted responses should account for this explicit failure mode.

How to decide whether it fits your workload

The useful comparison is not simply “router versus no router.” It is the cost and quality of the actual mix of prompts, candidate models, escalation threshold, and added latency in your deployment. Before relying on the published percentage, measure a representative sample of your own traffic.

  • Compare your current frontier-only baseline with routed cost using the prices and model pair you actually intend to use.
  • Include easy, middle-difficulty, and hard requests in the sample; the published test had 100 synthetic trivial prompts and the project itself notes too few middle-band examples.
  • Review cheap-tier answers for your real tasks, including cases where errors are costly; a single blind judge’s win/tie/loss result is not a substitute for task-specific quality checks.
  • Track cheap-route share, escalation behavior, answer quality, routing latency, and failures together. A higher cheap-route rate can increase savings while also changing quality risk.
  • Budget for upstream inference and local operation separately. The no-API-charge claim applies to the local routing decision alone.
