Over a weekend, I read my team’s commit patterns and changed our standup. The useful lesson was not that commits reveal who is working hardest: they do not. It was that repository activity can prompt questions about coordination—and that our check-in should help us answer those questions, surface blockers, and decide what to do next.

What commit patterns can—and can’t—tell you

A commit log shows recorded changes to a repository. Looking across those changes can give a team a reason to ask whether work is moving smoothly between people or whether a dependency needs attention. But a pattern is a prompt for conversation, not a verdict about the people behind it.

Commit counts cannot, by themselves, establish individual productivity, contribution, intent, or the value of work. They leave out much of what software development involves: collaboration, review, planning, investigation, support, and work that does not appear as a commit. The sources discussed here do not validate raw commit frequency as a measure of individual performance. Reading the log as a leaderboard would turn an incomplete trace into an unsupported judgment.

What I took from the weekend was a change in what I wanted the standup to do. Rather than use it to account for visible activity, I wanted the meeting to help us coordinate: make a dependency or blocker discussable, identify where help was needed, and agree on a useful next step. The commit patterns gave us a reason to examine our coordination; they could not answer the questions for us.

What a standup is for

The 2020 Scrum Guide describes the Daily Scrum as a way for Developers to inspect progress toward the Sprint Goal and adapt the Sprint Backlog as needed. It defines the event as 15 minutes, but does not require a fixed script of three questions. The team can choose its structure as long as the check-in stays focused on the goal and produces an actionable plan.

That distinction matters: a meeting can sound like a standup while functioning mainly as a status report to a manager. A useful check-in gives the team information it can act on together—such as a blocker, a change in plan, or a request for help. If the conversation needs more time to solve a problem, the people involved can follow up after the check-in rather than making everyone sit through a detailed report.

Why the format deserves to be questioned

Evidence from software teams points to mixed experiences, not a universal verdict. A 2016 grounded-theory study examined 12 teams across three companies, interviewing 60 people and observing 79 daily standups. Participants’ positive attitudes were associated with information sharing and opportunities to discuss and solve problems. Manager-directed status reporting, along with meetings perceived as too frequent or too long, was associated with negative attitudes. Those findings describe the teams studied; they do not predict how every team will feel.

A 2017 survey of 221 professional developers found that 87% of respondents who used agile methods said they used daily standups. Respondents were neutral on average, but attitudes varied: junior developers were more positive on average, while senior developers and people on larger teams were more negative on average. This was a survey, not evidence that seniority or team size causes a particular view.

A separate 2018 study observed 102 daily standups and interviewed 60 members of 15 teams in five countries. Its researchers found that making the practice beneficial for the whole team can be challenging. Taken together, these studies are a reason to look at how a meeting works for your team—not a case for abolishing every standup or requiring one format everywhere.

Choosing a check-in that fits the problem

A live meeting, an asynchronous check-in, or a less frequent meeting can each be worth trying. The available studies do not establish that synchronous or asynchronous standups are categorically better. Compare the options by the coordination problem you need to solve and the interruption the method creates.

Format to consider Potential advantage Trade-off to watch
Live standup Gives people a shared moment to exchange information, raise a blocker, and agree on a next step. Can become an interruption or status-report burden if it is too long, too frequent, or aimed mainly at a manager.
Asynchronous check-in Can make updates available without gathering everyone at the same time. May not create enough discussion to resolve an unclear dependency or coordinate a decision; the sources do not establish when it will work better than a live meeting.
Adjusted cadence May reduce recurring interruption if a daily meeting is not solving a daily coordination need. Could leave blockers or changing plans unseen for longer. The right cadence depends on the team’s work and its need to coordinate.

GitHub-published developer-experience research describes collaboration as a mix of synchronous and asynchronous touchpoints, including chat, documentation, pull requests, issues, and well-run meetings. It also highlights the importance of uninterrupted work time. This is useful context, not a universal rule: teams need both effective ways to coordinate and enough room to concentrate.

Run a small experiment instead of adopting a ritual by default

  1. Name the problem. Choose one job the check-in should do, such as surfacing blockers or coordinating work toward a shared goal. Do not use commit volume as a proxy for whether the experiment succeeds.
  2. Change one thing. Adjust the format or cadence. For a live check-in, let the team choose a structure that focuses on progress toward its goal and ends with an actionable plan. Keep detailed problem-solving with the people who need to do it.
  3. Try it for a defined period. Treat the change as an experiment for your team, not a prescription for other teams. Notice whether the meeting helps people share information and coordinate, and whether it creates unnecessary interruption or status-report pressure.
  4. Ask the team what changed. Did a blocker become visible? Did people agree on a next step? Did coordination improve without costing more useful focus time than it returned? Keep, adjust, or drop the format based on those answers.

A standup earns its time when it helps the team coordinate toward a goal. Commit patterns can help start that conversation, but the team’s shared understanding and next action—not the activity trace—are what make the conversation useful.
