To keep webhook processing from timing out, acknowledge the delivery quickly and move slower work to a queue. After that, diagnose the queue by checking its dispatch rate, concurrency limit, target response times and retry schedule together: a growing backlog can reflect any of these, not just a broken retry policy. The details depend on the service—GitHub webhook delivery and Google Cloud Tasks retries work differently.
How to stop webhook processing from timing out
For GitHub webhooks, the receiver should return a 2XX response within 10 seconds of receiving a delivery, according to GitHub’s webhook best practices. A slow database write, API call or other lengthy task can outlast that window. Instead of doing all the work before responding, validate and record the incoming delivery, enqueue the work, then acknowledge it; a worker can process the payload asynchronously.
A quick acknowledgement means GitHub received a successful response from your endpoint. It does not mean every downstream action completed. Track background work separately so a delivery can be accepted promptly while failures in later processing remain visible and recoverable.
Why a queue backlog grows
A backlog means work is arriving faster than it is being completed, or dispatch is otherwise constrained. It does not by itself identify the cause. In Cloud Tasks, inspect the configured dispatch rate and maximum concurrent dispatches alongside target latency and invocation status codes. A slow target can keep concurrent slots occupied; a low dispatch-rate limit can constrain throughput over time. Retries also count against the queue’s dispatch rate.

Dispatch rate and concurrency are different controls
Maximum dispatch rate limits how quickly tasks are sent over time. Maximum concurrent dispatches limits how many dispatches can be in progress at once. Raising one does not necessarily resolve a constraint imposed by the other, and increasing either can send more work to a target that is already struggling. Check target capacity and error responses before raising limits.
Throttling can slow dispatch further
Cloud Tasks can apply stronger backoff when a target returns HTTP 429 or 503, or when error rates are high; it also considers the Retry-After response header. Those behaviors mean the configured queue rate alone may not explain what is happening during an incident. Compare queue settings with invocation status codes and the target’s responses. How retries and backoff shape what you see
Retries give failed work another chance, but they also consume capacity and can add load while a target is unhealthy. Google Cloud documents that Cloud Tasks retries unsuccessful tasks with exponential backoff according to configured parameters. Its queue controls include maximum attempts, retry duration, minimum and maximum backoff, and maximum doublings; these are settings to choose for the workload, not universal defaults. To tell whether Cloud Tasks is backing off, compare invocation timing with the configured retry policy and inspect response codes, especially 429 and 503, error rates and any Retry-After response. A widening gap between attempts can be consistent with backoff, but timing alone is not proof of the cause: verify queue configuration and target behavior.

Google’s configuration documentation includes an example output with maxDispatchesPerSecond: 500.0, maxAttempts: 100, maxBackoff: 3600s, maxDoublings: 16 and minBackoff: 0.100s. These are values in an example, not recommended settings or Cloud Tasks defaults; the example also shows maxConcurrentDispatches as a placeholder rather than a specific value.
GitHub webhook failures need a separate recovery path
GitHub does not automatically redeliver failed webhook deliveries. GitHub’s failed-delivery guidance says recovery must be initiated rather than assumed: an operator can redeliver a failed delivery, or an application can check delivery outcomes and implement a retry process. This is not the same as Cloud Tasks retrying a task under a queue’s configured policy.

GitHub’s delivery interface and API provide delivery outcomes that help distinguish failures from delays or throttling. Where present, inspect throttled_at as a diagnostic signal. GitHub’s troubleshooting guidance covers recent delivery and redelivery records from the past 3 days; that availability window is specific to GitHub, not a general webhook-retention rule. Make repeated or out-of-order work safe
Retries and redeliveries can cause an application to encounter the same event again. GitHub documents that a redelivery retains the original X-GitHub-Delivery value, which your application can use as an input to deduplication logic. Store processed identifiers or otherwise make side effects safe to repeat; the identifier helps recognize a replay but does not guarantee exactly-once processing across your system.

GitHub also does not guarantee that webhook deliveries arrive in event order. If application state depends on sequence, use event timestamps when deciding which event is newer, rather than assuming arrival order reflects event order.
Cloud Tasks and Pub/Sub are not interchangeable retry systems
Google frames Cloud Tasks around ensuring eventual execution of a specific task, with configurable maximum attempts and retry duration. Pub/Sub is framed around reliable delivery to decoupled subscribers, with acknowledgment, expiration or dead-letter handling governing unacknowledged messages. These distinctions describe Google’s services, not a universal taxonomy for all queues. Choose based on the work shape and the service’s delivery and retry controls; do not assume a webhook redelivery, Cloud Tasks retry and Pub/Sub redelivery share one policy.
