A useful customer-support chatbot workflow does more than recognize a question: it identifies what the customer needs, offers an approved answer or action, checks whether the issue is resolved, and routes unresolved or sensitive cases to a person with the conversation context intact. Start with a few frequent, low-risk requests; make the human route visible; and review failures after launch.

How a customer-support chatbot workflow works

A practical workflow follows a repeatable sequence:

  1. Receive the message: greet the customer and invite a question or offer a small set of clear options.
  2. Identify intent: determine the customer’s goal, such as resetting a password, checking an order, or troubleshooting a device.
  3. Answer or take a guided action: provide a current, approved answer or collect the information needed for a connected system to complete a task.
  4. Check resolution: ask whether the answer or action solved the problem. Do not treat a sent answer as proof of resolution.
  5. Route or follow up: transfer the conversation to an appropriate person, create a ticket, or arrange a callback when the bot cannot safely resolve the request.
  6. Review outcomes: examine unresolved sessions, escalation reasons, customer feedback, and knowledge gaps, then improve the workflow.

This sequence aligns with the stages described in Zendesk’s conversational messaging workflow guidance, Microsoft’s real-time support-agent architecture, and Atlassian’s chatbot workflow overview. These are vendor implementation resources, not independent comparative studies.

The flows below are adaptable examples, not tested scripts or claims about observed performance. Replace bracketed details with your own approved policies, systems, and routing rules.

1. Password reset or account access

  1. Identify the issue: “Are you having trouble signing in, or do you need to reset your password?”
  2. Use a secure approved path: offer the organization’s password-reset link or verified account-recovery flow. Do not ask the customer to send a password or other secret in chat.
  3. Check the result: “Were you able to sign in?”
  4. Escalate exceptions: route failed verification, suspected account compromise, or an unsuccessful reset to the account-support team. Pass along the steps already completed without exposing sensitive information.

Password resets and account-access requests are identified as promising automation starting points in Atlassian’s guidance. The security checks and exact recovery method must come from the organization’s own access policy.

2. Order or request status

  1. Clarify the request: ask whether the customer wants an order, delivery, or service-request update.
  2. Collect the minimum identifier: request the order or case number and any verification required by the organization’s policy.
  3. Retrieve current data: query the connected order or service system rather than relying on a static answer for information that changes by customer or over time.
  4. Report and check: share the returned status and ask whether the customer needs help with another action.
  5. Handle exceptions: if the record cannot be found, the system is unavailable, or the customer disputes the result, offer a human route or ticket and include the identifier and lookup outcome.

Zendesk’s workflow documentation describes API calls as a way to retrieve frequently updated or customer-specific information; Atlassian lists status checks among suitable chatbot tasks.

3. Simple troubleshooting

  1. Confirm the product and symptom: ask what is not working and collect only the details needed to choose the right instructions.
  2. Offer approved steps in order: present one relevant step at a time when the result determines what to do next.
  3. Check after meaningful steps: ask whether the problem changed or is fixed before continuing.
  4. Stop at the boundary: route to a specialist if the documented steps fail, the issue is complex, or diagnosis requires judgment beyond the approved flow.
  5. Pass useful context: include the product or version if known, the symptom, and the steps and results already collected.

Atlassian’s guidance treats simple troubleshooting as a possible automation fit and complex technical issues as a poor fit for full chatbot resolution. Where instructions vary by product version, keep the relevant knowledge clearly scoped.

4. Policy question or billing concern

  1. Classify the request: distinguish a general policy question from a request to resolve an individual billing case.
  2. Answer general questions from an approved source: retrieve the current policy rather than generating an answer from unreviewed or conflicting material.
  3. Gather case details when needed: for a charge dispute or exception, collect the relevant account or transaction information through approved, secure fields.
  4. Route for review: send cases that depend on individual circumstances to the billing team; tell the customer what happens next.

Atlassian’s examples treat billing disputes as conditional: a general answer may help, but a person may need to review the customer’s context. A generic policy response should not be presented as a resolution to an individual dispute.

When the chatbot should transfer a customer to a person

Set escalation rules before launch. A chatbot should not keep repeating answers when the customer needs a decision, a secure exception, or help outside the workflow’s documented limits.

  • The customer asks for a person. Make this option easy to find; do not require the customer to fail a sequence of bot prompts first.
  • The request is sensitive or requires judgment. Examples include account-access exceptions, disputed charges, or cases where policy depends on individual circumstances.
  • The bot cannot establish the intent or answer confidently. Offer a route rather than guessing or presenting an unverified answer as fact.
  • A guided action fails or the customer says the issue remains. A completed step is not the same as a resolved problem.
  • A connected system or transfer fails. Explain the failure plainly and provide a fallback such as a ticket or callback request.
  • The issue is urgent or technically complex. Route it according to the team’s urgency and specialist-ownership rules.

Choose a destination that matches the operating model: a live representative, a service desk, a ticket for asynchronous follow-up, or a callback. Microsoft describes transferring context to a customer-engagement hub and creating follow-up tickets in its support-agent architecture; Zendesk documents routing and offline scenarios in its workflow guidance. What a useful handoff includes

  • The customer’s stated goal and relevant conversation history.
  • Information already collected and the steps already tried, without passing unnecessary sensitive data.
  • The reason for escalation and the appropriate team or skill, when routing rules support it.
  • A clear wait-time expectation when one is available, plus a contact preference or next step if the customer is offline.
  • A fallback if live transfer is unavailable, such as creating a ticket with the conversation context.

Microsoft’s architecture guidance covers context transfer and ticket follow-up; Zendesk’s documentation discusses handoff, routing, and offline cases. Do not promise an immediate live response if the team is unavailable.

How to design and launch a chatbot workflow

1. Find recurring customer goals

Review ticket history, chat transcripts, help-center searches, and agent feedback. Group requests by what customers are trying to accomplish, not just by repeated keywords. This helps separate a routine task from a sensitive or unusual case that happens to use similar wording. Atlassian recommends using existing support signals to identify automation candidates in its chatbot workflow guidance.

2. Choose a small, low-risk starting set

Begin with frequent, repeatable requests whose answers or actions are well understood, such as common FAQs, access instructions, status checks, setup, policy questions, or simple troubleshooting. Select them because they serve a customer and business goal, not merely because the chatbot can recognize the wording. Zendesk recommends defining goals and keeping the workflow pragmatic in its workflow design guidance.

3. Prepare the knowledge and connected data

Use approved, current organizational knowledge. Audit it for outdated, duplicate, or conflicting instructions, and distinguish versions when procedures differ. For customer-specific or frequently changing information, identify the system that provides the authoritative value and what the bot should do when that system is unavailable. Microsoft warns that uncontrolled web search can produce inconsistent accuracy and emphasizes controlled knowledge sources and change management in its support-agent architecture guidance.

4. Map the conversation before building

Draw the customer’s choices and the workflow’s destinations, including the route for a failed answer, an unclear request, and a request for a person. Label which function supports each action—such as an approved answer, a guided flow, a system lookup, a live transfer, or ticket creation. Keep the map available to the team responsible for maintaining the workflow. Zendesk recommends mapping the process and avoiding unnecessary complexity in its conversational workflow documentation.

5. Define resolution, routing, and after-hours behavior

Decide what counts as resolution for each request, how many clarification attempts are useful, which team owns each escalation, and what happens when that team is offline. For a handoff, determine what details are missing, whether the bot should collect them in a form, what wait expectation it can state, and whether customers can choose a callback or other contact method. Document a fallback when a live transfer cannot complete.

6. Test normal paths and failures

Test examples for clear requests, ambiguous wording, missing identifiers, unsuccessful steps, unavailable integrations, transfer failures, and direct requests for a person. Check whether the bot uses the right knowledge version, passes useful context, and creates the intended ticket or route. Microsoft recommends testing, telemetry, and operational oversight for its own Copilot Studio ecosystem; see its architecture guidance and support-agent implementation guidance.

7. Review live outcomes and revise

After launch, inspect unresolved conversations, repeated questions, escalation drivers, handoff quality, customer feedback, and knowledge gaps. Use those patterns to revise answers, routing, or the set of tasks the bot handles. Treat metrics as diagnostic signals: a high handoff rate may point to an unsuitable task or missing knowledge, while a low handoff rate alone does not prove customers are getting help. No generalizable published effectiveness percentage is established for customer-support chatbot workflows.

Choose the right level of automation

Not every workflow needs an AI agent that completes transactions. Pick the least complex approach that can reliably serve the task.

How to choose a workflow for your team

Compare options against the work the team actually needs to support, rather than selecting a workflow by its AI label alone.

What to monitor after launch

Use operational measures to find where the flow breaks or creates avoidable effort. Review them together rather than treating one number as proof of success.

  • Unanswered or misunderstood requests: reveal missing intents, unclear prompts, or gaps in approved knowledge.
  • Resolution checks and follow-up: show whether customers report that the task is complete, not merely whether the bot sent a response.
  • Escalation reasons: help distinguish sensible transfers from failures caused by weak answers, poor routing, or unsuitable automation candidates.
  • Handoff quality: check whether the receiving team gets enough relevant context to continue the conversation.
  • Customer feedback: adds perspective on whether the interaction was clear and useful.
  • Knowledge and integration failures: identify outdated content, conflicting instructions, or unreliable connected systems.

Microsoft’s Copilot Studio material describes analytics and telemetry for its own platform, while Atlassian and Zendesk offer vendor-specific workflow guidance. Their product documentation does not establish a general success benchmark for all support chatbots. Evaluate outcomes against your own goals and service model.
