Better customer support starts by helping customers complete the task they came to do—not by minimizing contacts or maximizing speed. Map where people get stuck, offer channels suited to different needs, connect those channels so context follows the customer, and equip staff to resolve problems. Then measure whether customers get the right outcome and use what you learn to improve the service.

1. Understand what customers need and where the service breaks down

Begin with the customer’s task, circumstances, and likely obstacles. A support journey may start in self-service, move to a person, and continue through another channel. If each step makes a customer repeat information or leaves them unsure what to do next, the service is creating avoidable effort.

Map the journey and identify friction

  1. Choose a task to examine. Focus on a real customer goal, such as changing an account detail, resolving a billing problem, or completing an application.
  2. Trace the steps customers take. Include what happens before they contact support, the contact itself, any handoffs, and what they need to do afterward.
  3. Find evidence of friction. Look for abandonment, incomplete tasks, repeated contacts, transfers, delays, and points where customers switch to a phone call or visit because the digital path did not help.
  4. Ask customers and frontline staff what is happening. Quantitative data can show where people drop off; interviews, feedback, and staff observations can help explain why.
  5. Prioritize a small number of problems. Choose issues that block customers from completing important tasks, then revisit the journey after making changes.

The U.S. Department of Labor’s customer-experience principles recommend using both quantitative data and qualitative research to find blockers in online journeys. That guidance was developed for unemployment-insurance services, but the method of finding and investigating friction is useful more broadly. The Financial Conduct Authority (FCA) also describes UK financial firms using customer-journey mapping to identify negative friction, sometimes called “sludge.”

2. Choose channels around customer needs, then connect them

There is no single best channel mix for every organization. The right mix depends on the tasks customers need to complete, how complex or sensitive those tasks are, and whether a person needs to be reachable. A self-service option can make routine tasks easier, but it should not become a dead end when the issue needs judgment or a human response.

When comparing channel or operating models, assess the same practical criteria for each option:

Decision factor What to assess
Fit for the customer’s task Can customers use the channel for the issues they bring, including complex or unusual ones?
Access to a person Can someone who needs human help reach an employee without getting trapped in self-service?
Continuity Can customers continue the problem-solving journey across channels without starting over or losing context?
Customer outcomes Are customers reaching resolution, or returning with the same problem and having to make repeated effort?
Staff capability Do employees handling each channel have the training, information, and authority to help?
Measurement and correction Can the organization identify where the experience fails and change the underlying process?

Make the experience joined up

A joined-up experience means the service still makes sense as a customer changes channels. Staff should be able to understand the issue and take action rather than simply transferring the customer to another disconnected team. The UK Government Service Manual sets out this design principle and says services should work across the channels their users need. It is public-service guidance, not a private-sector legal rule.

For UK financial firms within the scope of the Consumer Duty, the FCA says chosen support channels should meet customer needs, including for non-standard issues and customers with characteristics of vulnerability. Its review gives sensitive bereavement issues as an example where a human handoff may be appropriate. This is regulatory context for firms within the Duty’s scope, not a general legal requirement for every business.

3. Equip staff to resolve problems and surface root causes

Good support depends on more than a channel or a script. Employees need clear objectives, relevant training, access to the information required to help, and authority appropriate to their roles. Frontline staff also see recurring problems and workarounds that a dashboard may not reveal.

  • Set customer-centered objectives. Make clear what a good outcome looks like for the customer, not just which process steps an employee must complete.
  • Train for the work employees actually handle. Include product or service knowledge, communication skills, systems, escalation routes, and situations that call for additional care.
  • Give staff practical support. Provide clear guidance and a way to get help with difficult cases. The FCA observed UK financial firms using training, wellbeing support, team shadowing, and management review to reinforce good support.
  • Invite staff feedback. Ask where policies, tools, or handoffs create repeat work, then route recurring findings to teams that can fix the cause.
  • Review interactions for learning. Use quality review and coaching to find gaps in service and improve them, rather than treating monitoring only as a compliance exercise.

4. Measure whether customers get help, not just how quickly contacts move

Response speed and contact volume are useful operational signals, but neither proves that a customer’s problem was resolved. The FCA says relying only on measures such as contact rates and wait times—or waiting for complaints—may fail to show whether support produces good outcomes. It calls for a mix of qualitative and quantitative measures and feedback mechanisms.

The FCA’s review, published in 2025 and updated on 10 July 2026, reported that 13% of firms in its survey said they did not carry out quality assurance on the support channels they offered. The initial survey covered 407 UK retail financial-services firms and received 356 responses; a later detailed information-gathering exercise covered a sample of 40 firms. This finding applies to that FCA survey population, not to companies generally.

Pair operating measures with customer evidence

Measure type Examples What it can help reveal

Use operational measures to locate bottlenecks, then investigate them with outcome data and customer or staff feedback. A faster process is not necessarily an improvement if it leads to repeat effort or makes support harder to reach for a group of customers.

Public-service figures can illustrate how one organization reports performance, but they should not be turned into universal targets. HMRC’s July 2026 monthly data reported customer satisfaction of 77.8%, an “once and done” figure of 84.0%, and an 80% satisfaction target. Its year-to-date figures were 78.0% satisfaction and 84.0% “once and done.” These are HMRC results for that reporting period, not recommended benchmarks for other organizations.

5. Turn measurement into a repeatable improvement loop

Collecting measures only helps when someone uses them to change the service. Give each priority problem an owner and connect the desired customer outcome to a small set of measures and feedback routes.

  1. Identify the customer problem. Describe the obstacle in terms of the task customers cannot complete or the effort they must repeat.
  2. Define the intended outcome. State what customers should be able to do or understand after the service change.
  3. Choose measures and feedback methods. Combine an operational signal with outcome evidence and a way to hear from customers or staff.
  4. Make a targeted change. Address the process or handoff contributing to the problem rather than optimizing a single metric in isolation.
  5. Review the results. Examine results by relevant customer groups, task types, and channels to see whether the intended improvement occurred.
  6. Address root causes and repeat. If the problem remains—or a change creates a new obstacle—adjust the service and continue monitoring.

The FCA describes firms taking corrective action after monitoring identified risks, including changing processes and operations. The U.S. Department of Labor likewise emphasizes gathering feedback after changes to check whether pain points have actually been addressed.

Self-service can help customers complete routine tasks, but it should fit the task and provide a way to reach a person when the issue is complex, sensitive, or otherwise needs human help. Check whether customers can continue across channels without repeating information.
