Prevent a post-holiday support backlog by planning for the weeks after the sales rush, answering predictable questions before customers need an agent, and routing urgent cases ahead of routine ones. Returns, refunds, shipping delays, and unresolved order problems can keep demand high after promotions end, so your plan should cover the recovery period—not just peak shopping days.

1. Plan for the post-holiday tail, not just the sales peak

Do not treat the end of a promotion or Christmas Day as the end of seasonal support demand. Shopify reports that average support ticket volume rises 79% in the first week of December, then remains above average during December—with an exception for the week after Christmas—and into early January. That is a Shopify-reported benchmark, not a forecast for every store; use your own ticket history to estimate your staffing needs. Shopify’s 2025 holiday customer-service guide recommends looking at daily and year-over-year volume as well as hourly volume by channel.

Build a forecast from your own support history

  • Compare ticket volume by week across prior holiday periods, paying particular attention to the weeks after Christmas and the start of January.
  • Break the numbers down by channel and time of day. A daily total can hide a short, busy window or a channel that needs separate coverage.
  • Look at which requests drove past increases—such as returns, refunds, delivery questions, or order problems—then account for this year’s promotion and order expectations.
  • Update the forecast as actual contacts arrive. Treat last year as a planning input, not a guarantee that this season will follow the same pattern.

Schedule coverage for the recovery period

Keep appropriate coverage in place after the peak rather than assigning all available capacity to promotion days. Shopify gives examples such as assigning agents to particular time slots or ticket sections and keeping backup coverage available; these are options to adapt to your own volume, not a universal staffing formula. 2. Answer predictable questions before they become tickets

Customers often contact support because they cannot find a reliable answer about an order or a policy. Make the most common post-holiday answers easy to locate before the queue builds, and link them from order confirmations, shipping updates, and other relevant messages.

Prioritize the questions that drive post-holiday contacts

  • Order status and delivery: Explain where customers can check an order, what tracking updates mean, and where to find current information about delays.
  • Returns: State which orders are eligible, the return deadline, and how to start a return.
  • Refunds: Explain the steps after a return is received and where customers can check progress. Avoid promising a processing time unless your business can support it.
  • Holiday deadlines: Clearly distinguish any seasonal return window from your usual policy and say which dates apply.

Keep self-service accurate

Review help-center articles and FAQs for stale dates, shipping details, and policy wording. If a policy or carrier situation changes, update the affected answer and the messages that point to it. Zendesk’s retail guidance recommends creating knowledge-base content for recurring questions such as returns and shipping, and reviewing agent macros so replies match current issues. 3. Sort incoming work by issue and customer impact

A large queue is easier to manage when agents can tell what a ticket is about and which problems need attention first. Start by tagging recurring issues consistently, then use those tags to route work and spot patterns that might be fixed outside the support team.

Use consistent categories and approved replies

Choose categories that reflect the actual work, such as return eligibility, refund status, delivery delay, or order change. Give agents approved macros for standard cases, and keep their wording aligned with the current policy and help-center content. Zendesk recommends monitoring common retail request types and reviewing macros as issues trend. Zendesk’s retail guidance covers both knowledge-base content and macros.

Escalate cases with greater impact

Separate routine requests that can be answered with a clear standard response from cases that could cause greater harm if they wait—for example, an order problem affecting a time-sensitive need or multiple customers affected by the same fulfillment issue. Set escalation rules that fit your operation, make high-priority work visible to agents, and make sure there is a clear owner for the next step. Zendesk’s guidance for high-volume disruptions recommends customer-facing notices, self-service information, highlighting high-priority tickets, and monitoring metrics. Use ticket patterns to find operational causes

If one category climbs sharply, share that signal with the team that can address its cause. Repeated delivery questions may point to unclear tracking updates or an emerging shipping delay; repeated refund questions may point to an unclear process or missing status information. Tagging and routing are useful not only for handling the current queue but also for making recurring problems visible to fulfillment, operations, or marketing.

4. Make support hours, delivery expectations, and policies visible

Unclear expectations can produce repeat contacts: customers ask again when they do not know when support will reply, what happens next with a return, or whether a delivery estimate has changed. Put current information where customers will look before they need to ask, and give agents wording they can use consistently.

Publish realistic service and shipping notices

Show current support hours and explain when customers can expect a response if demand is higher than usual. If shipping is delayed, make the notice specific to the affected situation and update it as conditions change. A visible notice or self-service update can help customers understand a disruption without requiring every person to contact an agent. State return and price-adjustment terms plainly

Publish the return deadline and explain how the holiday window applies to eligible orders. If you offer price matching or post-purchase price adjustments, make the policy and its limits clear rather than leaving agents to interpret an unwritten rule. 5. Review the recovery period and improve the next plan

Once seasonal demand eases, compare what happened with what you planned. The purpose is to find practical changes for the next rush—not just to record that the queue was busy. Review volume, service, and repeat-contact drivers

  • Compare forecast and actual ticket volume by week, channel, and time period.
  • Review first response time, resolution, and customer satisfaction alongside the volume figures, so you can see both how much work arrived and how service performed.
  • Identify the issue categories that generated the most contacts or remained difficult to resolve.
  • Look for repeat contacts that may signal an unclear answer, missing order information, or an unresolved operational problem.

Turn findings into specific changes

Update the help articles and macros that did not answer customers’ questions, record which staffing arrangements worked for particular time slots or ticket sections, and note where backup coverage was needed.
