To evaluate an engineering employer’s culture, ask multiple interviewers for recent, specific examples of how the team handles production failures, disagreement, bad news, changing priorities, and shared work. Compare what managers and engineers say with the practices the company describes; consistent evidence matters more than culture slogans.
What to look for in an engineering team
Culture is not one score. Assess several parts of daily work and decide which matter most for your needs:
- Psychological safety and blame: Can people raise risks, admit mistakes, and deliver bad news without being punished?
- Collaboration and information sharing: Do engineers work effectively with other functions and seek information when they need it?
- Fairness of work distribution: Are code review, documentation, on-call, and repetitive maintenance work shared equitably?
- Flexibility and focus: How much control do people have over where and when they work, and can they concentrate on engineering work?
- Leadership and priorities: Are goals clear, and what happens when priorities change?
- Job satisfaction and expectations: Do people understand what good performance means and how it is evaluated?
DORA’s culture questions and survey measures cover several of these areas, including flexibility, job satisfaction, organizational priorities, collaboration, and flow. They are useful prompts for an evaluation, not a universal scoring system or prescribed set of weights: DORA research.
Questions that reveal everyday practices
Ask questions that invite a concrete story rather than a description of values. Follow up by asking what changed, who was involved, and how the team handled the consequences.

- Production incidents: “Tell me about a recent production issue. What happened, and what changed afterward?” Ask how the team investigated the cause and communicated the incident.
- Disagreement: “How does the team respond when someone disagrees with a technical decision?” Ask for a recent example and how the decision was resolved.
- Bad news and risk: “What happens when an engineer raises a concern that a deadline or plan is at risk?” Look for a clear response process, not just a claim that the team welcomes candor.
- Shared responsibilities: “How are on-call work, code review, and documentation shared?” Ask whether the team tracks or rotates these responsibilities and how it handles uneven workloads.
- Changing priorities: “What happened the last time priorities changed? What work was stopped or delayed?” This can reveal whether trade-offs are communicated or simply added to existing commitments.
- Performance and promotion: “How is engineering performance evaluated? Can you give an example of what supported someone’s growth or promotion?” Answers can clarify whether expectations are understood and applied consistently.
DORA’s culture checklist also points to whether people actively seek information, welcome new ideas, and share responsibility. Turn those themes into follow-ups about recent decisions and team routines rather than asking only whether the company values openness: DORA culture questions.
Compare what different interviewers tell you
- Ask more than one person the same core question. For example, ask both a manager and an engineer how the team responds to a production failure.
- Request recent examples. A specific event, action, and outcome are more informative than a general statement such as “we have a blameless culture.”
- Compare accounts and details. Look for agreement about what happens in practice, while allowing that people in different roles may see different parts of a process.
- Note what remains unclear. If answers stay abstract, ask who makes decisions, how responsibilities are assigned, or what happened the last time the situation arose.
A mismatch between answers is a reason to investigate further, not by itself proof that a team is unhealthy. Interviewees may have different knowledge or experiences; ask for clarification before drawing a conclusion.

Use research as context, not a verdict on one employer
DORA’s 2022 report found that teams with low levels of security practices had 1.4 times greater odds of high burnout than teams with high levels of those practices. This is a population-level association reported by DORA, not a prediction about a particular team or proof that one factor caused burnout: DORA 2022 report.
DORA’s 2022 report also says high-trust, low-blame cultures tend to have higher organizational performance. A study of software engineering teams examines psychological safety and norm clarity in relation to developers’ self-assessed team performance and job satisfaction. These findings make it worthwhile to ask how a team raises risks, learns from mistakes, and clarifies expectations; an interview answer alone cannot establish how safe people feel in practice: DORA 2022 report; software engineering teams study.

DORA’s 2021 research page states: “Team culture makes a large difference to a team’s ability to deliver software and meet or exceed their organizational goals.” Treat that as a reason to examine team practices, not as evidence that a company’s stated values match its day-to-day behavior: DORA 2021 research page.

For each employer, record evidence under the dimensions that matter to you. Use a simple note such as “specific example,” “general claim,” or “unclear” rather than implying precision with a single culture score.

There is no source-prescribed weighting that fits every engineer. Decide in advance which conditions are essential for you, then compare the quality and consistency of the examples rather than treating every dimension as equally important.

Common evaluation mistakes
- Accepting slogans as evidence: “We move fast” or “we are blameless” does not explain what people do during an incident or disagreement.
- Relying on one interviewer: One person’s account may not represent the team’s routine practices.
- Confusing confidence with proof: A polished answer is still a claim until it includes a concrete example.
- Treating a research finding as an individual forecast: Group-level associations do not establish what your experience at a specific employer will be.
- Using a universal culture score: The best fit depends on your own priorities, and the cited sources do not prescribe universal weights.
