Research points to different preferences for different kinds of work—not one best interface or a guaranteed productivity formula.
What developers’ workdays tell tool designers
A developer’s day includes more than uninterrupted coding. It can involve planning, specification, setup, implementation, debugging, review, release, monitoring, meetings, and interruptions. Microsoft Research’s 2019 study, “Today was a Good Day: The Daily Life of Software Developers”, analyzed 5,971 responses from professional developers at Microsoft. The researchers found that meetings and interruptions could be constructive during planning, specification, and release, but unproductive during development. That distinction matters: interruption is not automatically waste, and a tool should account for what the developer is trying to do when it occurs.
In that study, 1.7% of responses mentioned email as a reason for a bad workday (Microsoft Research, 2019). This is a figure from that study’s responses, not a general estimate of developers’ experience. It supports asking where communication disrupts or helps a particular workflow rather than assuming email—or any other interruption—is uniformly harmful.
How to map a real workflow
Start with episodes of work, not a diagram of an ideal process. The sequence below is a practical way to investigate workflow; it is not a validated universal software-development lifecycle.

- Observe the task in context. Include the work surrounding coding, such as onboarding, environment setup, review, release, and monitoring. Ask what the developer was trying to accomplish and what counted as completion.
- Trace tools and handoffs. Record which interfaces, services, teammates, or approval steps were involved, and where information or context had to be re-entered or reconstructed.
- Find friction and workarounds. Look for repeated manual steps, setup barriers, permission blocks, confusing states, and informal scripts or notes developers use to get unstuck.
- Ask about timing and agency. Identify when interruptions help or hinder, what decisions developers need to control, and what they need to understand or recover when a tool acts.
- Validate the map with users. Compare observations across developers, teams, and projects. Treat one person’s workflow as evidence about that context, not as a universal requirement.
Choose the interface for the task
Do not decide that a command-line interface or web console is inherently better for developers. In a 2022 cloud-development study, a survey of 60 respondents found that 80% preferred a CLI for CRUD tasks and 77% preferred a CLI for debugging; 57% preferred web consoles for monitoring (Coleman, Griswold, and Mitchell, 2022). The study also included a four-person comparative task study. Its survey results concern cloud development and those task categories, so they are not a universal ranking of interfaces. The authors reported that preference was not primarily a function of expertise.

Use the findings as a reason to test task fit with your intended users, not to copy a preference into every product. A command line may suit repeatable operations or debugging in one setting, while a visual console may better serve monitoring in another. Where workflows vary, more than one interface can be useful—provided the underlying behavior remains understandable and consistent.

Remove toil without hiding risk
For internal developer platforms, prioritize work that is tedious to repeat and work developers cannot complete because a task is too complex or their permissions are insufficient. Automation can reduce avoidable effort, but it should not obscure what will happen, remove necessary review, or leave developers without a way to diagnose a failure.
Microsoft Learn’s guidance on designing a developer self-service foundation recommends guardrails, gradual expansion, and a consistent API that can support multiple user interfaces. Its API, graph, orchestrator, providers, and metadata are conceptual foundation components—not a mandatory architecture checklist. The guidance names Backstage as one open-source portal toolkit. The practical design choice is to build on the systems and constraints already present, make safe actions easier to complete, and keep interfaces replaceable as needs evolve.

Give developers control over AI assistance
If a tool includes AI assistance, make task-relevant controls easy to find and change. Developers may need to adjust how confident a suggestion must be before it appears, see information about suggestion quality, or control response length. These settings are useful only if developers can discover what they do and understand how the assistant will behave.
In JetBrains Research’s 2026 study of configurable AI coding assistants, 72.6% of usefulness ratings were positive across a study involving 56 professional developers and seven design sessions. The work identifies preferences such as confidence thresholds, visibility of suggestion quality, and response length. The result describes ratings in that study; it does not establish how all developers will rate all AI tools.

Measure friction and focus, not just activity
Assess whether a tool helps developers make progress and retain appropriate control, not simply whether it increases a count of actions or reduces time spent in an interface. Google Research’s 2023 work on measuring flow and friction frames developer experience around “flow or focus” and “friction during development.” An actionable developer-experience framework study, based on semi-structured interviews with 21 industry developers, emphasizes that relevant factors vary by individual, team, organization, and project.
Use a mix of task observation, developer feedback, and workflow measures suited to the setting. For example, look at whether setup is completed without repeated help, whether a blocked action is explained and recoverable, or whether a monitoring task can be carried out without losing needed context. Those are candidate measures to validate with users, not a universal scorecard. Avoid treating meetings, interruptions, or activity counts as self-explanatory measures of productivity.

Use vendor surveys as context, not causal proof
Atlassian’s State of Developer Experience Report 2025 says it surveyed 3,500 developers and managers with Wakefield Research and summarizes perceptions of AI-related time gains alongside organizational inefficiencies. This is a vendor-sponsored survey summary and useful as timely context about reported experience; it does not prove that AI caused time savings or that the findings apply to every organization.
A practical design sequence
- Choose a concrete workflow problem. Start with a repeated chore, a permission barrier, a disruptive handoff, or a task where developers lack useful control.
- Study the people and task. Observe the work and ask developers what they are trying to do, what gets in the way, and what they do instead. Segment by task and context, not only by job title or claimed expertise.
- Design the smallest useful intervention. Match interface and automation to the task. Make guardrails and relevant status visible, and preserve a way to understand and recover from tool behavior.
- Test with the developers who will use it. Check whether the intended task becomes clearer or easier without creating new friction elsewhere. Include variation across teams and projects where it matters.
- Iterate as workflows change. Revisit the design when systems, permissions, or user needs change; avoid locking the workflow into an interface or automation that no longer fits.
