To reduce the risk of losing player data during a game-backend migration, first map what each record means and who is allowed to change it; then copy the data, keep source and target changes synchronized, verify both records and gameplay, and move players over in stages. Before cutover, decide what happens to writes accepted by the new backend if you need to roll back. No migration design can promise zero loss in every failure scenario, but tested synchronization, validation, and recovery procedures can make the risks visible and manageable.

1. Define what counts as player data

“Player data” is not one table or one account identifier. It may include title settings, account profiles, characters, progression, inventory, economy transactions, entitlements, social relationships, and save files. A field may belong to a single title, a player account, a character, or a publisher-wide identity shared across games.

Map identity and ownership

For every record type, document its durable key, owning service, and relationship to other records. Do not assume a username or a platform account ID is a universal, permanent player key. Microsoft PlayFab documentation distinguishes title-specific player data from publisher data associated with a master player account; that distinction is useful when deciding whether a migration should move one game’s records or cross-title identity and state as well.

Test the identity mapping against real account situations, including linked platform accounts, guest accounts upgraded to registered accounts, deleted or banned accounts, multiple characters, and cross-title identities if your game supports them. A key mapping that works for ordinary accounts can still orphan or merge the unusual cases.

Preserve trust boundaries

Record which system produces each field and whether a client, game server, or internal service may write it. PlayFab’s player-data documentation, for example, distinguishes client-accessible data, server-created read-only data, and internal server-only data. Preserve those access rules in the target schema and APIs. A broad migration mapping that accidentally makes server-authoritative currency or entitlement data client-writable is a security and economy problem, not merely a data-format defect.

2. Specify the schema and compatibility plan

Build a field-by-field mapping before moving production records. For each field, record the source and target types, transformation, null and default handling, units, enum mapping, and version conversion. Make transformations deterministic and repeatable so that a retry does not produce a different result or apply a conversion twice.

Decide how old and new game-server versions will behave during the transition. Can both read the target representation? If a new field or entity shape is not backward compatible, can the release be staged so that old servers stop writing before the new format is required? Microsoft’s PlayFab entity-migration documentation, dated December 3, 2019, notes that some changes are not backward compatible, while entity API calls can be added without changing the behavior of existing APIs. Treat that as documented migration context, not a substitute for checking current API behavior and testing your own clients and servers.

Keep a versioned mapping specification with the migration code. It should identify which transformations are reversible and which are lossy. If a value is rounded, normalized, merged, or discarded, record the rule and confirm that the game can tolerate the outcome before migration begins.

3. Choose how to copy data and capture new writes

A bulk copy captures a point in time; it does not include writes that arrive while the copy is running. Choose a strategy that matches the database capabilities, acceptable downtime, and consistency needs, and name the authoritative writer at every phase.

Approach When it fits Key risk to resolve
Offline backup and restore A planned maintenance window can stop writes long enough to copy, restore, and validate the data. Writes must be blocked or safely queued during the window; test the full restore and the time it takes.
Bulk copy plus one-way replication or change capture The source must keep serving writes while the target is prepared. Track replication lag and ordering, and establish the precise point when the target becomes authoritative.
Dual writes or dual reads and writes The application and data model have been designed and tested to operate against both systems during transition. One write can succeed while the other fails; retries, idempotency, ordering, and conflict resolution must be explicit.

These are architectural choices, not interchangeable switches. In particular, dual writing does not automatically make a migration safer: partial success can leave the systems divergent. If one system remains the only write authority, replicate changes in a defined direction and verify that the target is current before routing players to it.

Separate initial copy from ongoing changes

For an online migration, plan an initial bulk copy followed by replication or change capture for records modified after the copy began. Test how deletes, late-arriving updates, retries, and out-of-order events are handled. Establish measurable conditions for cutover, such as a replication-lag threshold and a period in which the target has passed integrity checks.

AWS’s Ubisoft case study describes a specific implementation: AWS DMS extracted gameplay-progression data into an intermediate DynamoDB table, and a stream with Lambda transformation populated a final table with the intended schema and indexes. Ubisoft maintained two databases in sync and tested reads and writes against both as part of its integrity validation. That is evidence of one team’s design and testing, not a prescription to copy that architecture for every game.

4. Validate data and gameplay before cutover

Define pass/fail checks before copying begins. An infrastructure health check tells you that a service responds; it does not prove that a player’s inventory, progression, or save is correct. Validate the migrated records and the game behavior that depends on them.

Data checks

  • Compare source and target record counts, including counts by relevant title, region, shard, or record type.
  • Compare key distributions and verify that references between accounts, characters, inventory, entitlements, and saves still resolve.
  • Sample or hash critical records where the data model and privacy requirements make that appropriate; investigate mismatches rather than relying on aggregate totals alone.
  • Check nulls, defaults, units, enum conversions, duplicate keys, and records that the mapping intentionally excludes.
  • Maintain a discrepancy log with an owner, severity, resolution, and explicit stop/go criteria.

Game-behavior checks

Use representative accounts and exercise workflows that read and write migrated state: authenticate, load a character, retrieve entitlements, update progression, perform an inventory or purchase-related lookup, save, and reload. Compare important player-visible outcomes between the old and new paths. Test failure handling as well as the expected path, including interrupted writes and retry behavior.

Run representative load and failure tests against the target. Confirm latency, rate limits, consistency behavior, backups, alerting, and operational access. The precise checksum method and test suite depend on the game and data store; no single set of checks proves every migration correct.

5. Shift traffic in stages and protect active sessions

Where the architecture allows, use a reversible deployment. AWS Well-Architected guidance for games describes blue/green deployment: prepare a second environment, move traffic when it is ready, and retain the previous environment so failback remains possible. Canary deployment exposes a limited cohort first and uses telemetry to look for anomalies before expanding the rollout. AWS also advises gracefully draining active game sessions before removing old server fleets.

Choose the routing unit that fits your service: it might be a region, shard, title, service, or player cohort. Coordinate the data switch with client and server compatibility, matchmaking, session tokens, caches, queues, and scheduled jobs. If a session can write to a different backend than the account’s other services, define how those writes are routed and reconciled.

Watch player outcomes, not only service uptime

During a canary and staged rollout, monitor infrastructure telemetry alongside player-facing signals. Useful game-specific indicators include failed logins, missing or regressed progress, inventory discrepancies, save/load errors, transaction failures, session disconnects, and support reports. Set thresholds and identify who can pause or reverse the rollout before the first cohort is exposed.

6. Plan rollback as a data operation

Write the rollback procedure before cutover: define the trigger, decision owner, traffic reversal steps, and treatment of writes accepted after the target became authoritative. Reverting routing or application code alone does not copy those writes back to the old database. Depending on the architecture, recovery may require reverse replication, event-log replay, domain-specific reconciliation, or keeping the target authoritative while repairing the application. The choice depends on how writes and conflicts work in your system.

Keep the old environment available for the period in which failback is a realistic option, and decide what happens to queued jobs and in-flight sessions during a reversal. Verify the rollback procedure in a non-production environment or controlled exercise; a written plan that has never been run may overlook dependencies such as caches, credentials, or background workers.

Distinguish backend rollback from save recovery

Save-version recovery is a separate mechanism from reverting a backend migration. Microsoft PlayFab Game Saves documents rollback to an earlier finalized save by creating a new version containing the earlier contents while preserving history. Its documented triggers include failed integrity checks, a crash around a save, or reports of corruption or regression. That capability is specific to the documented service; it does not automatically restore an arbitrary game database or reconcile economy transactions.

AWS’s persistent-world reference architecture illustrates another related principle: durable world state should remain accessible when a game server or world is replaced after a crash. Treat that as an architectural example to assess against your own persistence and recovery requirements, not as evidence that one reference design fits every title.

7. Use published migration results as examples, not forecasts

AWS-published case studies show that large game migrations are possible, but their figures describe the named companies’ reported work and should not be used as independent benchmarks or predictions for another game.

Marc-Olivier Labarre, who led the Ubisoft team that performed and maintains the service, said in AWS’s case study: “Using AWS, we achieved minimal downtime, no data loss, and no impact on the player experience.” This is Ubisoft’s reported outcome in that migration, not a guarantee for another project.

Migration go/no-go checklist

  • Every migrated field has a documented owner, identity key, access rule, and transformation.
  • The team knows which system is authoritative at each stage and how ongoing writes reach the target.
  • Identity edge cases, data integrity checks, and game-level workflows have passed with recorded results.
  • Cutover thresholds, telemetry, session draining, and the person empowered to stop rollout are defined.
  • The rollback plan accounts for writes made after cutover, and recovery procedures have been exercised.
