To reduce automated test execution time without sacrificing confidence, first measure where wall-clock time goes, then parallelize only tests that can run independently, shard across CI machines when one runner is the bottleneck, and fix flaky tests that trigger reruns. Changed-test runs can speed up the first feedback loop, but they are a preliminary signal—not a substitute for a full-suite run.

Measure the bottleneck before changing the suite

Record the elapsed time for a representative local run and a CI run. If your tooling reports duration by test or file, capture that too. Separate time spent executing tests from setup and teardown, environment startup, waiting, and scheduling. The right optimization depends on which of those dominates: adding workers will not help much if the delay is mostly environment startup or shared-resource contention.

  • Use comparable runs: the same commit, test selection, and broadly similar runner conditions.
  • Note whether the slowest work is concentrated in a few tests or spread across many independent tests.
  • After each change, compare both elapsed time and failure behavior. A shorter run is not an improvement if it becomes unreliable or omits required coverage.

There is no generally applicable speedup percentage or universally optimal worker count established by the framework guidance below. Treat each setting as an experiment in your own workload.

Run independent tests in parallel

Parallel execution can reduce elapsed time when tests can safely run at the same time and the machine has spare resources. It does not necessarily reduce total CPU work, and performance may flatten or worsen when workers compete for CPU, memory, a database, or another shared dependency.

pytest with pytest-xdist

pytest-xdist distributes pytest tests across worker processes. Its documented automatic setting is:

pytest -n auto

-n auto selects workers based on the number of physical CPU cores. That makes it a useful starting point, not a guarantee that this is the fastest or safest setting for your suite. Compare it with a smaller bounded count, for example:

pytest -n 4

Use a count that fits the runner and the resources your tests share. Check duration and stability over representative runs rather than assuming that more workers always mean a faster suite.

Playwright Test

Playwright can run test files in parallel. Its parallelism guidance gives --workers 4 as an example; test files may execute in parallel without a guaranteed order. Try a worker count locally and assess whether your tests and runner tolerate it.

For CI, Playwright’s guidance recommends one worker to prioritize stability and reproducibility. Follow that default unless you have a capable self-hosted system and evidence that parallel execution is stable and beneficial for your project.

npx playwright test --workers 1

Shard the suite across CI jobs when one runner is the limit

If tests are independent but a single CI machine remains the bottleneck, split execution into shards that run as separate jobs or machines. Playwright documents sharding as a way to distribute tests over multiple CI jobs. This can lower elapsed feedback time, but it can increase total compute use and add setup, coordination, and reporting complexity.

Before adopting shards, check that each job has the required environment and that results from all shards are collected into a useful report. Balance the work: uneven shards can leave the overall run waiting on one slow job. Playwright’s CI documentation describes its sharding approach.

  • Consider sharding when one runner is saturated and the suite can be split across machines.
  • Account for overhead such as runner startup, dependency setup, artifact transfer, and report aggregation.
  • Check reliability and cost across the whole pipeline, not just the duration of the fastest shard.

Use changed-test runs only for preliminary feedback

Running tests associated with changed files can provide an earlier signal during development. It is a heuristic: Playwright warns that this approach may miss relevant tests. Treat it as a quick preliminary run, then run the full suite as a correctness check before relying on the change.

This distinction matters when dependencies are indirect: a change in one component may affect tests elsewhere even when a selection tool does not identify that relationship. Do not present selective execution as equivalent coverage. Playwright discusses this limitation in its CI guidance.

Fix flaky tests to stop paying for repeat work

A flaky test can waste time through reruns and investigation, while also making a passing result less trustworthy. pytest’s documentation identifies shared system state, missing cleanup, and order dependencies among possible contributors. Parallel execution or a changed order can expose dependencies that a serial run concealed.

Investigate the source instead of masking the symptom

  • Look for tests that read or modify shared files, database records, accounts, ports, or other system state.
  • Check that setup creates what a test needs and teardown reliably removes or resets it.
  • Identify reliance on global state or on another test having run first.
  • Review external timing assumptions and waits when failures appear intermittent.
  • When parallel runs fail, compare the failing test’s assumptions with the resources used by neighboring tests.

Rerunning a failure can help establish whether it is intermittent, but repeated reruns are not a fix. pytest explains the time cost of flaky failures and the risks of shared state and ordering in its flaky tests documentation.

Choose an optimization by its trade-offs

Changed-test preliminary run Can provide an earlier first signal by running a subset. The heuristic can miss relevant tests, so coverage is incomplete. Developers need quick feedback and a full-suite follow-up remains in place.
Fixing flaky tests Can reduce wasted reruns and investigation; the amount is project-specific. Requires diagnosis and correction rather than a single worker setting. Intermittent failures or repeated reruns consume team time.

Compare changes using elapsed time, reliability, coverage, resource use, and operational complexity together. A strategy that shortens one local run may still be a poor fit if it makes CI results harder to trust or maintain.

Troubleshoot slow or unstable runs

More workers made the run slower

Reduce the worker count and compare again. The processes may be contending for CPU, memory, or shared services, or the suite may be paying more scheduling and setup overhead than the parallel work saves.

Tests fail only in parallel or in a different order

Investigate shared state, missing cleanup, global state, and order dependencies. Isolate the tests and their resources before increasing concurrency. Do not treat the failure as proof that a higher worker count is necessary—or safe.

CI is not faster despite parallel local runs

Check whether CI follows a different worker policy, whether the runner has different resource limits, and whether startup or setup dominates its elapsed time. For Playwright, the documented CI recommendation is one worker for stability and reproducibility; sharding is a separate way to distribute work across CI jobs.

A changed-test run passes but the full suite fails

The preliminary selection may not have included a test affected indirectly by the change. Keep the full-suite run as the coverage check and investigate the omitted dependency rather than treating the selective pass as conclusive.

Shards finish at very different times

Inspect the duration and composition of each shard. A long-running shard determines when the overall result is ready; rebalance work and include the cost of job setup and reporting when judging the change.
