Do not simply copy the lowest price: check what buyers receive, what they value, what your costs allow, and whether market conditions make a price response worthwhile.
What competitor-based pricing can—and cannot—tell you
Competitor-based pricing uses rival prices as a market reference when setting your own. It is most useful when buyers compare similar offers and prices are observable. It is a weaker sole anchor when products are highly differentiated or a lower price would undermine your economics.
A competitor’s published price tells you what that seller is asking, not what customers are willing to pay or how much value they perceive. Use competitor evidence alongside your costs and margin floor, customer feedback, demand evidence, and the structure of the market. Harvard Business School’s Five Forces framework is useful context: buyer power, substitutes, rivalry, supplier power, and the threat of entry can all affect price pressure and industry profitability.
Build a comparable competitor benchmark
1. Choose the comparison set
Start with direct competitors that regularly appear in the same sales process, plus alternatives that solve the same buyer problem. SurveyMonkey’s August 27, 2026 guide suggests three to five competitors as a practical shortlist—not a universal quota. A focused set is easier to maintain and more likely to reflect the options customers actually consider.

- Include a rival only if its offer is relevant to the same customer, use case, or purchase decision.
- Include substitutes when buyers might reasonably choose them instead, even if they are not direct product peers.
- Record why each competitor is in the set so the list does not expand into an unmanageable directory.
2. Gather price evidence and record its limits
Check public pricing pages, marketplaces, and reseller listings. For private B2B pricing, use win/loss conversations, CRM notes, and buyer research. Record the observation date and source, and corroborate important data points where possible. A posted price may omit discounts, negotiated terms, or other conditions that determine what a buyer actually pays.
Separate observed facts from estimates. Mark unknown prices or terms as unknown rather than filling gaps with guesses. Distinguish a temporary promotion from a lasting repricing; take multiple observations before treating a discount or price change as structural.
3. Normalize prices to a shared buyer scenario
Headline prices are not comparable until you align the purchase conditions. Record each competitor’s pricing model, expected usage, included features and service, discount schedule, contract length, and whether the price is public or negotiated. Then calculate the cost for the same buyer use case across the set.
For example, a monthly per-seat price and a flat annual package cannot be compared directly if one includes a required feature or assumes a different number of users. Define the buyer scenario first—such as seats, usage, term, and essential capabilities—then compare the effective cost under that scenario.

4. Keep an auditable market map
A useful benchmark makes differences visible, not just prices. Maintain a dated table such as this and fill it with your own observed evidence:

Do not treat blank evidence as a zero, and do not make a durable decision from a single unverified listing.
Choose your position: above, at, or below the market
Choose a deliberate position for a specific product, package, and customer segment. State why that position fits your value proposition and economics before changing a price.
- Price above comparable offers when a differentiated benefit supports a premium for the target segment. Test whether customers recognize and value that difference.
- Price near the market when buyers see the offers as close substitutes and you want pricing to remain aligned with common alternatives. Matching a rival still requires a reason; it is not automatically the right move.
- Price below the market only when the lower price supports a deliberate strategy and remains above your margin floor. Consider whether the rival is genuinely relevant and whether a lower price is needed to change the buyer’s decision.
Assess switching options and substitutes: buyers who can move easily may exert more price pressure, while a distinctive offer may compete on value rather than price alone. Do not assume the lowest observed competitor is the correct target. A peer-reviewed study of online retail competition frames response decisions as whether to respond, to whom, how much, and for which products; relevance, price elasticity, and customer comparison behavior matter.

Validate the decision with customer and demand evidence
Competitor pages reveal market asks, not customer willingness to pay. Ask recent prospects and customers how the alternatives compare with the value they expect, and combine their answers with win/loss learning and demand or price-sensitivity evidence. SurveyMonkey’s August 2026 guide offers prompts such as:
- “How would you rate [Competitor]’s pricing compared to the value you’d get from their product?”
- “If [Your Company] matched [Competitor]’s price exactly, would that change your decision? Why or why not?”
- “What would you expect to pay for [feature/product], based on what you’ve seen in the market?”
Use such questions to understand reasoning, not as a substitute for observed buying behavior. The front line can also provide useful context: an HBR On Strategy interview page dated May 1, 2023, whose transcript is from a conversation originally aired in July 2011, attributes this observation to pricing consultant Rafi Mohammed: “The front line really has a lot of intuition on what customers are willing to pay.”
Use price monitoring without reacting mechanically
Set a review cadence that reflects how quickly your category changes. SurveyMonkey’s August 2026 guide recommends quarterly review at minimum for most B2B categories, or sooner when a competitor price change comes up in a sales conversation. Treat that as a general recommendation, not a measured optimum; a more volatile category may need more frequent checks.
For digital retail, monitor demand and product availability as well as rival prices. In a November–December 2023 Harvard Business Review article, Marshall Fisher, Santiago Gallino, and Jun Li warn that retailers using simple undercutting heuristics “miss significant opportunities because they fail to tailor their responses to product availability and demand, among other factors.” A lowest-rival rule can therefore trigger the wrong response when stock or demand differs.

Change a price when the competitor is relevant, the evidence is credible, and a response fits your strategy—not merely because a monitor detected a lower number. A controlled online retail pricing experiment described in a 2018 Management Science study lasted five weeks; that is the duration of that study, not a standard test period for every business.

Common mistakes to avoid
- Copying the lowest price: Check whether that competitor, offer, and price are relevant to your buyer and whether responding makes strategic and economic sense.
- Comparing unlike packages: Normalize usage, features, terms, and discounts against a shared buyer scenario.
- Treating list prices as transaction prices: Mark private or negotiated terms clearly and corroborate where possible.
- Making permanent changes from promotions: Observe the price over time before calling a temporary offer a structural change.
- Assuming buyer value from a price page: Validate perceived value and price sensitivity with customers and demand evidence.
- Ignoring your margin floor: Set the minimum acceptable economics before considering a lower position.
- Using an automatic undercut rule: In retail, consider demand, availability, and competitor significance for the specific product.
Practical review checklist
- Define the customer segment, product, and buying scenario you are pricing.
- Select relevant direct competitors and substitutes; document why each belongs.
- Collect dated prices and terms from public and buyer-informed sources, flagging uncertainty.
- Normalize offers for model, usage, features, discounts, and contract length.
- Compare the market map with your costs, margin floor, differentiation, switching options, and market pressures.
- Choose and document an above-market, market-level, or below-market position and the rationale.
- Validate the choice with prospect and customer feedback, win/loss evidence, and demand or price-sensitivity signals.
- Set the next review date and triggers for an earlier review.

How many competitors should I compare?
Three to five is a practical shortlist suggested by SurveyMonkey’s August 2026 guide, not a rule for every market. Choose enough to represent the alternatives your buyers actually consider, and keep the set maintainable.
Should I match or beat a competitor’s price?
Not automatically. Match or undercut only when the competitor is relevant, the evidence is credible, the position serves your strategy, and your margin floor permits it. A higher price can be appropriate when customers value a differentiated offer.
