Developer and QA productivity improve when quality is shared throughout delivery, not handed from developers to QA at the end. Bring testers into planning and design, agree on what “done” means, integrate small changes frequently, and make test feedback fast and actionable. DORA recommends rapid feedback and small batches; it advises keeping test feedback under ten minutes, but that is guidance rather than a universal guarantee.
Why developer and QA productivity should not be competing goals
Counting completed development tasks or test cases in isolation can reward activity without improving the product. A late defect, an unreliable test suite, or a long wait to learn whether a change is safe can create rework for both roles. The more useful goal is a shared flow: identify risk early, test the right behaviors, and give the team evidence quickly enough to act.
DORA describes continuous integration as frequent integration in small batches with rapid feedback. It says those feedback loops can help teams produce high-quality software, reduce ongoing development and maintenance costs, and increase team productivity. These are practice recommendations, not a promised percentage uplift for every team. DORA, “Capabilities: Continuous integration”
There is no established universal productivity percentage attributable to developer-QA collaboration. Set a baseline for your own workflow and assess whether changes improve delivery and quality together.

Bring QA into the work before implementation is finished
Invite QA into refinement and design discussions while requirements and implementation choices can still change cheaply. Testers working alongside developers throughout delivery is consistent with DORA’s test-automation guidance; it does not mean QA must approve every coding decision or own every test. Make risk and testability visible
For each meaningful change, discuss the behavior that matters, what could go wrong, and what evidence would give the team confidence. Useful prompts include:
- Which user or business outcome must remain correct?
- What edge cases, permissions, data states, or integrations could change the result?
- Can the behavior be tested reliably in the available environment?
- What should happen when a dependency is unavailable or an input is invalid?
Capture the answers in acceptance criteria or another shared, discoverable place. Developers can use them to guide implementation and automated checks; QA can use them to plan exploratory investigation and spot gaps.

Agree on quality expectations together
Make the intended test evidence clear before a change is declared complete. That might include unit or integration checks, a browser workflow, or targeted exploratory testing, depending on the risk. The agreement should clarify what is covered and what remains uncertain; a green automated suite is evidence, not proof that every risk has been eliminated.

Integrate changes frequently rather than letting large, long-lived branches accumulate. Smaller batches narrow the set of possible causes when a check fails and reduce the delay between making a change and learning whether it works with the rest of the system.
DORA’s continuous-integration guidance says tests should take no more than a few minutes and describes about ten minutes as an upper limit. Its test-automation guidance recommends feedback in less than ten minutes on developer workstations and CI. Put checks where they can change the outcome
Use fast, reliable checks close to the change, then run broader or slower checks at appropriate later stages. Google Cloud documents one shift-left implementation in which presubmit tests run for each changelist before human code review. That is an example of workflow design, not a requirement that every team copy Google’s setup. Google Cloud’s approach to change
Choose where to run each check by balancing feedback time, signal quality, maintenance effort, and the business risk it covers. Keep results visible in the tools and conversations developers and QA already use, and make it possible to see what failed and how to reproduce it.

Automate repeatable checks without removing QA expertise
Automation is most useful for repeatable checks that provide dependable feedback. Keep the suite maintainable: review whether tests still cover meaningful behavior, remove or repair flaky checks, and make failures diagnostic rather than opaque. A test that frequently fails for unrelated reasons consumes attention and weakens trust in the signal.

QA expertise remains important in an automation-oriented workflow. Testers can help identify risk, design coverage, investigate unexpected behavior, and improve the usefulness of the suite. DORA explicitly recommends testers work alongside developers throughout delivery. The goal is shared feedback, not replacing QA with scripts or saving all QA work for a final gate.
Make failures actionable instead of handing them off
When a check fails, developers and QA should jointly establish whether the failure is a product defect, a test problem, an environment issue, or an unclear expectation. A useful failure report identifies the observed behavior, the relevant change or test, and a next diagnostic step. Keep test environments and data accessible enough for the people responsible to reproduce the result without an opaque handoff.
Google Cloud’s presubmit example places checks before human review, so results can inform the change while it is still in progress. More generally, review failures together and focus on the evidence and next action rather than treating QA as the team that receives finished work and blocks it at the end.

Measure whether collaboration is improving your workflow
Start with a baseline, then review trends after changing how the team works. Avoid optimizing a single output count at the expense of product quality. Useful measures include:
- Time to actionable feedback: how long a developer waits after a change for a result that points to a useful next step.
- Test reliability and upkeep: whether checks provide a dependable signal and how much effort goes into maintaining them.
- Timing of risk discussions: whether QA is involved early enough to influence requirements and design.
- Batch size and waiting: how much work is integrated at once and where it waits for feedback or review.
- Delivery and quality outcomes: whether the team’s own release flow and observed product quality are improving together.
Use measures to identify friction, not to rank developers against QA or reward test volume alone. DORA’s announcement of its 2024 report cautions that process changes do not automatically improve software delivery without fundamentals such as small batch sizes and robust testing. Choose practices that fit the team, not a universal staffing ratio
There is no single best split between automated checks and exploratory testing, nor a universal ratio of QA staff to developers established by the sources cited here. Atlassian described roughly one QA engineer for every ten developers in a historical account of its own approach, published around 2014; that company-specific example is not a current industry benchmark or staffing recommendation. Likewise, choose check placement and responsibilities based on the system’s risks, suite reliability, feedback speed, maintenance cost, and how well the arrangement fits the existing workflow. Atlassian’s testing guidance also discusses avoiding late testing handoffs, but vendor explanatory guidance is not a comparative study of team structures.
