You can change the content feeding an FFmpeg stream without intentionally stopping its YouTube output—but the reliable method depends on what “playlist” means. FFmpeg’s HLS demuxer reloads a needed live HLS playlist; the official documentation does not establish that editing a plain local concat-list file makes an already-running FFmpeg process reload it. For a live update, use a producer that publishes a changing HLS manifest and segments, keep FFmpeg’s YouTube output connection configured, and test the transition before relying on it.
First identify what kind of playlist FFmpeg is reading
A playlist can refer to two different inputs, and they do not behave alike when edited:
- A local concat list: a text file listing media files for FFmpeg’s concat demuxer. Do not assume a running process will re-read that file after you edit it; the official FFmpeg material does not document this as a general hot-reload feature.
- A live HLS playlist: an
.m3u8manifest that points to media segments and is updated by a publisher. FFmpeg’s HLS demuxer checks whether a live playlist needs reloading and reparses it. This is the supported basis for changing the sequence while FFmpeg continues running.
FFmpeg’s HLS demuxer documentation describes live-playlist reload behavior: FFmpeg HLS demuxer documentation. The general concat demuxer documentation does not establish a corresponding live reload facility for an edited local list: FFmpeg concat demuxer documentation.
Use a live HLS manifest for an updateable demo sequence
This approach requires a process that publishes the current demo sequence as HLS: an updated manifest plus available segments. If your assets are currently only files named in a local concat list, changing that setup to HLS is an input-architecture change, not a matter of editing the list and expecting FFmpeg to notice.

- Confirm the current input. Inspect the FFmpeg command and identify whether its input is a local concat-list file or an HLS manifest. Check the FFmpeg build/version and the media formats involved before adapting the command.
- Prepare an HLS publisher. Arrange for the publisher to make the manifest and its referenced segments reflect the demo sequence you want. Ensure new segments are available where the manifest points before the manifest is updated to reference them.
- Point FFmpeg at the live manifest. Configure the input as the HLS source. FFmpeg periodically checks whether a needed live playlist should be reloaded; the precise timing depends on the playlist and FFmpeg implementation, so do not assume an instantaneous update.
- Leave the YouTube output configured. Keep the running FFmpeg output connection and its YouTube ingest URL and stream key in place while changing the input-side sequence. YouTube describes the URL and stream key as the encoder values used to connect to its ingest feed: Set up your encoder for live streaming.
- Validate the sequence change. Before the event, update the HLS sequence with representative video motion and audio. Inspect the Live Control Room preview and stream health, and check that both picture and sound continue as expected.
- Monitor the live session. Watch YouTube’s stream health and listen to the audio after changes. A manifest reload alone does not guarantee a visually or audibly seamless transition.
Do not copy a universal FFmpeg command from an unrelated setup: the safe command depends on the input type, FFmpeg version/build, output profile, and media formats. Keep the current working output configuration and make a controlled input-side change rather than improvising a new ingest command during a live event.
Why an HLS reload may still produce a visible interruption
Reloading a manifest is not the same as guaranteeing gapless playback. The actual handoff depends on whether referenced segments are available on time, how the playlist publisher updates the manifest, timestamps across segments, and whether codecs and stream parameters remain compatible. A delayed segment or discontinuous timestamps can produce a pause, jump, or other playback issue even though FFmpeg reloads the playlist.

Test the exact publishing pipeline with the actual demo assets and update pattern. YouTube Help advises: “Make sure to test before you start your live stream. Tests should include audio and movement in the video similar to what you’ll be doing in the stream.” See YouTube live encoder settings.
Keep the YouTube encoder profile within current recommendations
Playlist handling and YouTube ingest are separate concerns: changing the input sequence does not remove the need for a suitable output profile and a healthy connection. YouTube’s English encoder-settings page recommends RTMPS for secure ingest and lists H.264, H.265/HEVC, and AV1 video for RTMP/RTMPS, with AAC or MP3 audio. It recommends CBR, frame rates up to 60 fps, a 2-second keyframe interval, and a maximum keyframe interval of 4 seconds. Its recommendations vary by codec, resolution, and frame rate, so consult the current table for the profile you actually send: YouTube live encoder settings.

- Example bitrate: YouTube’s English settings page lists 10 Mbps for H.264 at 1080p and 30 fps. This is a platform recommendation, not a guarantee that a particular connection can sustain it.
- Upload capacity: YouTube Help recommends 20% upload headroom. Treat that as guidance when checking whether the connection has capacity beyond the stream’s target bitrate: YouTube live streaming tips.
- Verify rather than infer: use Live Control Room’s preview and stream-health feedback for the actual output. A correctly configured key does not prove the new source transition is clean.
Common update problems and what to check
- Editing the list has no effect: If the input is a local concat list, do not expect a running process to reload it. Move to a live HLS input architecture or schedule a controlled restart outside the live event.
- The new demo does not appear immediately: HLS reload timing depends on the playlist and FFmpeg implementation. Check that the manifest changed, the new segments exist at the referenced locations, and enough time has passed for a reload.
- Playback pauses or jumps at the change: Check segment availability and order, timestamps, and media/codec compatibility. Reproduce the transition with the actual assets before the broadcast.
- YouTube disconnects or the preview is unhealthy: Check the FFmpeg output connection, ingest URL and stream key, network capacity, and YouTube’s stream-health indicators. Changing playlist input and restoring a dropped output connection are different problems.
- Picture works but audio does not, or vice versa: Test both streams during the sequence change; verify the HLS segments carry the expected media and that the output profile is supported.
