Build a competitor tracking tool around a bounded set of decisions—not a crawler aimed at the whole web. Choose the competitors, source URLs, fields, checking cadence, and alerts your team can act on; then collect, normalize, compare, and retain timestamped observations with evidence. This guide lays out a maintainable first version, its responsible collection boundaries, and when a managed service may be a better use of your time.
Define what the tool must track
Start with the decisions the system should inform. A pricing team may need changes to listed prices and availability; a product team may care about pricing-page edits, feature announcements, or changelogs. Price, stock, page changes, and web mentions are distinct monitoring surfaces, so avoid treating them as one undifferentiated crawl. Services such as Competitive Pricing, TrackBase, Ahrefs Firehose, and Scrapewise describe different scopes and capabilities.
Make a source inventory
Keep competitor records separate from source records. One competitor or product may need several URLs: a product page, pricing page, changelog, or other relevant page. For each source, record:
- Canonical URL, source type, competitor or product association, and locale or market.
- The fields to extract and the extraction strategy.
- Permitted checking cadence, plus enabled or paused state.
- Any source-specific notes, such as currency, plans, or product variants that affect comparisons.
Prefer an official merchant or marketplace API when one is available and appropriate. Otherwise, monitor public pages deliberately, subject to the site’s terms and applicable rules. Competitive Pricing’s terms describe that service’s use of public information and official marketplace APIs; that is its policy, not a general permission for other operators.

Set cadence and alert rules before collecting
Choose a cadence per source based on how often the underlying information changes and how quickly your team needs to respond. Decide what qualifies as an actionable event: any price change, a threshold or percentage move, a change in availability, or a particular page section changing. Keep the initial source list small enough to inspect manually. Broad collection increases noise and makes cost, source compliance, and parser maintenance harder to control.
Build the collection pipeline
A practical system has six stages: source discovery, fetch, extraction, normalization, comparison, and notification. Keep them distinct so a network failure or parser defect cannot be mistaken for a competitor change.
1. Schedule bounded fetch jobs
Have a scheduler create jobs at each source’s cadence, rather than allowing a crawler to wander. Identify your crawler honestly with a descriptive user agent and contact information where practical. Apply request timeouts, bounded retries, per-host concurrency limits, and backoff after errors; these are sensible engineering controls, not features established for any specific vendor here.
Check each site’s robots.txt according to RFC 9309, cache the policy appropriately, and fail closed when it is unreachable due to server or network errors. The RFC says its rules “are not a form of access authorization.” Following robots rules does not settle whether collection is permitted: review site terms and applicable legal and privacy obligations separately. Google documents support for HTTP caching validators in its own crawler documentation (Google crawlers and fetchers). Conditional requests can reduce repeated transfer when a source supports them; do not assume every site does.

2. Extract typed observations
For a price tracker, define an observation schema that can represent the offer and its context. A useful starting point is:
- Competitor ID, source URL, and product identifier.
- Observed product name, numeric price, currency, and availability.
- Capture timestamp, parser version, and a reference to a snapshot or excerpt.
Normalize locale-specific decimal separators, currencies, product identifiers, and availability states before comparing records. Preserve raw responses or permitted evidence snapshots only within appropriate retention and rights limits. These are implementation choices inferred from the outputs monitoring services advertise, not a vendor-required schema.
3. Compare and retain history
Append observations instead of overwriting the current value. Compare the latest accepted observation with the prior one, then create a change event containing the old and new values, observation time, source, and evidence reference. Deduplicate repeated events and define thresholds or episodes so a condition that persists across checks does not flood the team with identical alerts.
Track extraction and fetch failures separately from observed changes. A selector that stops matching must become a parser-health issue, not a zero price or a presumed price drop. Keep enough history and evidence to explain later why an alert fired; price history and before-and-after reporting are advertised by several monitoring services, including TrackBase and Scrapewise.

4. Send notifications people can use
Start with email or a team channel. Include the competitor, changed field, prior and new values, observation time, source link, and a short explanation of the rule that made the event actionable. Send urgent changes immediately and group lower-priority events into a digest. Webhooks can route events to an internal dashboard or workflow; scheduled alerts and API or webhook integrations are advertised by the services cited above.
Operate and validate the tracker
A tracker is only useful when it can distinguish a real market change from stale data or a broken extraction. Monitor fetch success, extraction completeness, stale sources, parser failures, duplicate alerts, and cost per useful observation. Keep a manual review path for ambiguous product matches, promotions, shipping differences, and market or currency mismatches.
Validate parsing against representative pages from your actual target sources, and recheck it when page layouts change. Do not assume a provider or custom parser is accurate simply because it returns structured output. The reviewed vendor descriptions are marketing claims, not independent accuracy or reliability benchmarks.
Common failures and recovery
- Fetch errors or repeated timeouts: reduce per-host concurrency, respect backoff, check whether the source is reachable, and pause a source that continues to fail. Do not retry without limits.
- Robots policy cannot be retrieved: treat the source as unavailable for collection until the policy can be checked, consistent with RFC 9309’s fail-closed guidance.
- Missing or implausible extracted values: flag the observation for parser review rather than comparing it as a real price. Check selectors, locale formatting, and whether the page now requires a different permitted access method.
- False price changes: verify product identity, currency, market, promotion, and shipping context; adjust normalization or require manual review for uncertain matches.
- Repeated alerts for the same condition: deduplicate by source and field, and define a change episode or threshold that resets only when the value returns or changes again.
- Stale observations: surface the last successful fetch time and distinguish old data from a confirmed current value.
Build or buy: choose against the same workload
A custom tool provides control over data schema, comparison logic, and internal workflows, but your team owns fetch behavior, parsers, source changes, and operations. A managed service may reduce that work, but confirm that it supports your actual sources, geography, cadence, fields, dynamic-page needs, history retention, alert controls, and integration requirements before relying on it.
