Keep end-to-end (E2E) tests for the critical journeys and cross-system behaviors that smaller tests cannot reliably prove. To keep development fast, measure where test time goes, make tests independent, replace guessed waits with condition-based checks, and add parallelism only after shared state is under control.

Choose what deserves an end-to-end test

An E2E test exercises a user journey across the application’s real boundaries. It is valuable when you need confidence in behavior that unit, component, API, or integration tests cannot establish on their own—for example, an important workflow that depends on multiple services, resource allocation, concurrency, or API compatibility.

Do not use E2E tests to repeat checks that a smaller test can prove more quickly and precisely. Put routine logic and component behavior at the smallest useful level, and reserve E2E coverage for a compact set of high-value journeys and important error classes. Google’s testing guidance describes this as a pyramid—many unit tests, fewer integration tests, and a small number of E2E tests—but its suggested 70/20/10 mix was only a first guess, not a universal quota. For each important use case, consider one corresponding E2E test, plus a test for each important class of error where end-to-end behavior matters. Assert the outcome a user cares about, not a specific layout or internal implementation detail likely to change. For instance, a login test should establish that login succeeds rather than depending on a particular CSS class or exact message wording. See Adam Bender’s 2016 guidance on good E2E tests.

Measure the bottleneck before changing the suite

Start with representative local and CI runs. Record total wall time and inspect the slowest individual tests and spec files; then determine whether time is going to setup, browser startup, authentication, application waits, real network calls, or an overloaded CI machine. Cypress recommends addressing the largest contributors first. Its published ranges are vendor guidance, not independent benchmark results: the current page does not give a dated publication or describe a controlled study. Cypress’s performance guide lists these reference points:

Individual test 10–30 seconds: “Investigate”; over 30 seconds: “Poor” Look for unnecessary waits, heavy UI-driven setup, or slow dependencies.
Spec file Under 1 minute: “Excellent” for memory and parallelization; over 5 minutes: “Poor” Long files may need sensible splitting or less repeated setup.
Suite of 50–200 tests Under 10 minutes serial; under 3 minutes in parallel These are Cypress targets, not a promise for every application, browser, machine, or CI provider.

Use a baseline from the same environment and workload when comparing changes. A fast local run does not prove that CI has enough memory, CPU, or network capacity, and timing thresholds should not replace understanding the actual slow path.

Remove avoidable work without weakening the test

Reduce repeated setup

Repeated UI-driven setup—such as navigating through login for every test—can dominate run time. If authentication is not what a particular test is meant to verify, consider a supported programmatic setup or cached session. Keep a dedicated E2E test for the login journey itself, and ensure the shortcut still establishes the state the tested workflow requires.

Replace fixed sleeps with condition-based waiting

A guessed delay is either longer than needed or too short when the system is slow. Prefer framework-supported assertions and waits that observe a meaningful condition, such as a visible confirmation or a completed request. This makes the test respond to the application’s actual state rather than a timing assumption. Playwright’s best practices recommend user-facing checks and resilient tests.

Stub only when the test’s purpose permits it

Stubbing external calls can make tests faster and reduce dependence on unreliable services, but it also removes coverage of the real integration. Use stubs for behavior that does not require the real dependency; retain targeted tests that verify critical integration paths. Be explicit about which boundary each test is meant to cover.

Split long specs carefully

Long spec files can limit parallel scheduling when CI distributes whole files. Split around meaningful feature or workflow boundaries, and compare timings after the change. Excessively small specs may cost more than they save: Cypress notes that files under 10 seconds may not benefit because browser launch and video overhead can outweigh the gain. Avoid fragmenting a suite based on file count alone.

Make tests independent before running them concurrently

Parallel execution is safest when every test can run by itself, in any order, with its own required data and state. Tests that depend on another test’s side effects may pass serially and fail when workers overlap or reorder execution. Create or reset the needed data in each test or fixture; isolate accounts, records, cookies, and storage where the application requires it. Playwright and Cypress both emphasize independent tests in their official guidance: Playwright parallelism and Cypress best practices.

Once isolation is established, increase worker counts gradually or shard the suite across CI jobs. Watch total wall time alongside CPU, memory, database capacity, and external-service contention. More workers can make a constrained system slower, and shared external state can create failures that are difficult to reproduce. For pull requests, Playwright’s --only-changed option can run tests likely affected by a change as an early feedback pass. Treat that as prioritization, not a replacement for broader CI coverage when your project requires it. Playwright’s CI documentation describes affected-test runs and sharding.

Keep failures diagnosable without slowing every passing test

A fast failure that cannot be understood still costs developer time. Keep enough evidence to locate the cause: useful logs, relevant system state, and a screenshot or trace when it adds context. Capture artifacts selectively rather than enabling the heaviest diagnostics for every passing test. Playwright recommends tracing the first retry in CI and warns that tracing every test is performance-heavy. Its trace setup and configuration are covered in the Playwright best-practices documentation.

Retries can stop an intermittent failure from blocking a run, but a retry that passes does not make the test healthy. Keep retry counts low, record flaky outcomes, and investigate causes such as timing assumptions, shared state, unstable environments, or dependencies. Cypress’s performance guidance recommends using retry and flake information to address root causes rather than allowing retries to conceal them.

  • Test level: Can a unit, component, API, or integration test prove the behavior, or does it require a true user journey?
  • Isolation: Can each test own its state and data, including when workers run concurrently?
  • Feedback: Can developers run focused local checks and affected tests quickly while preserving required full-suite coverage?
  • Diagnosis: Do failures provide actionable evidence without imposing expensive tracing or recording on every pass?
  • Operations: Can CI resources support the chosen worker count, and can the team maintain test data and external dependencies?
