To host a successful panel discussion, agree on what the audience should learn, prepare a short path of useful questions, brief the panelists, and guide the conversation so it stays inclusive and on time. Plan the audience Q&A and room or online setup before the event; during the session, listen actively, connect ideas, and redirect respectfully when needed.

1. Agree on the session’s purpose and conditions

Start with the organizer before writing questions. The moderator’s job is to serve the audience, so clarify what attendees should understand or be able to do by the end. That purpose should shape the questions, pace, audience participation, and any intervention you make.

Confirm the session duration, format, panelist count, audience, and organizer expectations. Decide who will introduce the panelists, explain Q&A, track time, manage slides or audience microphones, and handle any follow-up. Agree how much flexibility you have to change the question order or pursue an unexpected but useful topic. 2. Research and brief the panelists

Learn the subject, the panelists’ areas of expertise and perspectives, and what the audience is likely to know already. Consider what each person can contribute that others cannot. This helps you avoid repetitive questions and gives you a basis for deciding whose perspective is missing from the conversation.

When feasible, arrange a short pre-event call or meeting. Share the session goal, main themes, format, timing, and ground rules. Invite panelists to suggest questions or issues, but choose the final prompts according to audience value rather than simply accepting every suggestion. 3. Prepare a question path, not a script

Write a manageable set of concise prompts and follow-ups. Arrange them to move from context toward examples and useful application, while leaving room to follow a worthwhile thread that emerges in the room.

  1. Context: What is happening, or how should the audience understand the issue?
  2. Relevance: Why does it matter to these attendees?
  3. Specifics: What example, decision, or challenge makes the issue concrete?
  4. Application: What could attendees do with what they have learned?
  5. Difference: Where do informed people agree or disagree, and what explains the difference?

Give each panelist at least one prompt connected to their particular experience. Do not make every person answer every question by default: that can turn a discussion into a sequence of short speeches. Ask a follow-up when it elicits an example, clarifies a claim, or opens a relevant contrast. Drop a prepared question if the conversation has already answered it. 4. Open promptly and explain how the session works

Welcome attendees, state the topic and purpose, introduce the panelists briefly, and explain when and how people can ask questions. Keep introductions relevant to why each person is on the panel. Then begin the discussion without a long preamble. For virtual events, Toastmasters recommends moving into the discussion within the first three minutes; treat that as practical guidance for online attention, not a universal rule for every event.

5. Facilitate the conversation fairly

Listen for points that deserve a follow-up, links between panelists’ ideas, and questions the audience may still have. A moderator adds value by helping panelists respond to one another—not just by distributing isolated turns.

  • Invite quieter panelists in: Use a person’s name and a focused question tied to their experience.
  • Balance airtime: If one person is dominating, acknowledge the contribution and move to another perspective.
  • Redirect drift: Briefly recognize the point, then ask a concise question that returns to the session’s purpose.
  • Connect ideas: Ask one panelist to respond to or build on a point another person raised.
  • Apply standards evenly: Intervene respectfully and consistently, whether the speaker is a prominent guest or a quieter participant.

6. Design audience Q&A for the actual event

Choose a method that fits the room, platform, audience, and available time. Questions can be interspersed throughout the discussion or reserved for a dedicated segment. Tell attendees how participation works and how much time is available before taking questions.

  • In person: Use a handheld microphone, microphone runners, question cards, or written questions screened by the moderator.
  • Online: Use chat, raised hands, or a moderated question queue, depending on what the platform and audience can handle.
  • When time is limited: Prioritize questions and seek a range of voices instead of letting one attendee use the entire segment.
  • If nobody starts: Keep an audience-centered question ready to get the exchange moving.

These are alternatives, not a single required format; choose one that people can use and hear clearly. The American Nuclear Society’s panel-chair guidelines also emphasize managing time and seeking a range of questioners.

7. Check the room or virtual setup

For an in-person panel

Arrive early enough to check sightlines, seating, sound, microphone placement, and how audience members will be heard. Walk through the room from the audience’s perspective, test microphones and slides, and confirm who will handle any technical issue. Toastmasters’ in-person guidance suggests microphones for the moderator and panelists and a cordless handheld microphone for audience interaction; adapt that advice to the venue’s equipment and layout: Toastmasters’ in-person panel guidance.

For a virtual panel

Rehearse on the actual platform. Check audio and video, bandwidth, lighting, framing, participant controls, and the chat or hand-raising method. Keep the setup simple if attendees are unfamiliar with the platform. Confirm that panelists know how to unmute, join the discussion, and signal that they want to speak. Toastmasters recommends checking audio and video during rehearsal and again shortly before the event: Toastmasters’ virtual panel guidance.

8. Protect the ending and follow up

Reserve time to close instead of allowing Q&A to consume the whole session. Signal that the discussion is ending, invite a brief final takeaway if it fits the schedule, thank the panelists and audience, and point attendees to any next step agreed with the organizer. Include the close and any follow-up in the session plan from the outset; the IAF’s panel guide treats both as part of the moderation workflow.

Optional moderator cue cards

Keep your opening, question prompts, time checks, and closing notes where you can glance at them without losing eye contact. Index cards, printed notes, or a tablet can all work; Toastmasters identifies index cards as one option for moderator cues. Use brief prompts rather than writing out every sentence, so you can stay attentive to the conversation.
