It gives the people authorized to accept a product evidence for their decision; it is not a guarantee that no defects remain, and it does not replace developer or QA testing.
What is user acceptance testing?
The ISTQB glossary defines user acceptance testing as acceptance testing carried out by future users in a simulated operational environment, focusing on user requirements and needs. Put practically, UAT asks: can the people this change is for do the work they need to do, under the agreed conditions?
UAT is one kind of acceptance testing. Acceptance testing more broadly evaluates whether a system meets acceptance criteria so users, customers, or another authorized party can decide whether to accept it. The basis for acceptance can differ: it may be user needs, a contract, a regulation, or operational readiness. Alpha and beta testing are also acceptance-testing forms, but those labels do not mean the same thing as UAT in every project. Name the purpose and decision-maker rather than using the terms interchangeably.
UAT evidence supports a decision against agreed criteria. It does not prove that every possible workflow has been exercised or that the product is defect-free. Developers and QA teams still need to verify the system against technical and functional requirements.

Who performs UAT, and who decides?
UAT depends on representative intended users, or people authorized to represent them, judging whether user needs and workflows are met. QA alone cannot provide that user judgment, though testers are valuable partners in designing scenarios and preserving a reliable record.

These responsibilities can be combined or divided differently depending on the organization and the risk of the release. ISTQB acceptance-testing materials identify roles including product owners, business analysts, testers, test analysts and engineers, consultants, test managers, UAT testers, and developers. Whatever the structure, agree who may accept the result before testing starts.
How does the UAT process work?

Agree scope and decision rules
Identify the release or change, the affected user groups and business processes, what is excluded, and who will test and accept. Set entry conditions, exit criteria, how defects and blocked tests will be handled, and what evidence the decision-maker needs. If a contract or regulation applies, make its acceptance basis explicit.

Turn needs into observable criteria
Break business requirements into conditions that can be observed and judged. For example, replace “the returns process should be easy” with a criterion describing the authorized user’s ability to find an order, record an eligible return, and see the expected status and confirmation. The precise criteria depend on the product and the people accepting it; do not substitute a vague impression for an agreed result.

Build realistic, user-centered scenarios
Choose important workflows and business rules, including relevant alternate and failure paths. A scenario should describe a user goal and the expected outcome in business language. Given/When/Then is one useful format: Given the relevant starting state, When the user performs the meaningful action, Then a specific observable result should follow. Keep cases atomic and independent where practical so they can be run and retested reliably. Describe semantic actions rather than interface clicks unless the interaction itself is being assessed.

Prepare users, data, and environment
Schedule representative participants, explain the scope and result-recording approach, and prepare suitable accounts, roles, and test data. Confirm access, integrations, and other dependencies before the session. Use realistic but controlled data, following the organization’s privacy and access safeguards. These are practical readiness steps, not a universal checklist imposed on every UAT effort.

Run scenarios and record evidence
Ask users to work through the agreed scenarios in an environment relevant to the intended workflow. For each case, capture the criterion or scenario, actual result, status (pass, fail, or blocked), relevant evidence, and any issue. Record confusion or a newly identified need, too, but distinguish exploratory observations from failures against criteria that were agreed beforehand.

Triage, fix, and retest
Log issues with enough detail to reproduce them, their business impact, and supporting evidence. Assign an owner and decide whether each issue blocks acceptance under the rules already agreed. After a fix, retest the affected scenario and check relevant neighboring paths for regressions. Keep questions, defects, blocked cases, and out-of-scope observations distinguishable.

Review results and record the decision
Compare the evidence with the pre-agreed exit criteria. Make unresolved issues and accepted risks visible to the authorized decision-maker, who records acceptance, conditional acceptance if the organization permits it, or rejection and the reason. ISTQB test-management material describes guiding stakeholders through sign-off when criteria are met. There is no universal UAT pass percentage or defect threshold that applies to every project.
What should UAT test cases include?
A useful case makes the intended business outcome clear enough for a representative user to try and for another person to understand the result. Include the following where relevant:
- Identifier and purpose: a short name tied to a business process or acceptance criterion.
- Starting conditions: required account role, system state, data, and dependencies.
- User goal and action: what the user is trying to accomplish, expressed in familiar business terms.
- Expected outcome: the observable result that constitutes success, including important messages, records, or status changes.
- Actual result and status: what happened and whether the case passed, failed, or could not be completed.
- Evidence and issue reference: an appropriate record such as a screenshot, relevant transaction identifier, or defect link, subject to privacy and security rules.
For example: “Given an authorized returns clerk has an eligible order, when they record a return for the selected item, then the return appears against that order with the expected status.” The project must define what “eligible” and the expected status mean; an example is not a replacement for the actual business rule.
UAT compared with QA, system, and operational testing
These activities can overlap in time, but they answer different questions. Compare who owns the judgment, what is being assessed, and which criteria govern the result.

These are distinctions of purpose, not a rule that separate teams or environments must always be used. UAT should not be treated as merely the final QA test: its defining emphasis is the intended user’s needs and acceptance decision.
Best practices for useful, defensible UAT
- Involve users early. Let representative users help shape criteria and scenarios before a release is presented for sign-off. Vague expectations at the end make results difficult to interpret.
- Make outcomes measurable. Agree what evidence demonstrates success; turn subjective goals such as “easy to use” into relevant user outcomes or observations.
- Prioritize by risk and business impact. Start with critical processes and high-impact rules, then add alternate paths where they matter. UAT need not attempt every conceivable edge case.
- Keep the setting credible and controlled. Check roles, accounts, integrations, and data before sessions. Apply appropriate privacy and access safeguards rather than copying sensitive production data casually.
- Use business language. Scenarios should help users recognize their work. Given/When/Then can help make setup, action, and outcome explicit, but it is a format, not a requirement.
- Agree issue handling in advance. Define how a failure, question, blocked case, or newly discovered requirement will be recorded and routed. Preserve a result trail and retest changed behavior.
- Include non-functional acceptance concerns when relevant. ISTQB’s acceptance-testing curriculum includes usability and user experience, performance efficiency, and security. A short UAT session does not replace specialist performance or security testing where those are needed.
- Define authority and exit conditions before execution. A sign-off should be a decision against known criteria, not an informal “looks good” added after results are in.
When is UAT complete?
UAT is complete when the planned work has been evaluated against the agreed exit criteria and the authorized stakeholder has recorded a decision with the relevant results, unresolved issues, and accepted risks visible. Completion does not require a universal number of passing cases: no single numeric threshold fits every product, risk level, or acceptance agreement.
Timing also depends on the delivery context. Teams may organize UAT around a release or prepare and run acceptance scenarios incrementally as requirements evolve. ISTQB materials address acceptance testing in broader lifecycle and Agile-related contexts, but do not prescribe one cadence for every project.
Capture UAT evidence without confusing it with acceptance
A screenshot can help document what a user saw when a scenario passed or failed, but it cannot by itself establish that a business rule was met. Pair visual evidence with the scenario, actual result, and any relevant transaction or issue reference. Avoid capturing personal or confidential information unless the team’s safeguards permit it.

Does UAT have to be performed by customers outside the company?
No. Future users or authorized representatives can perform it; the appropriate participants depend on who will use the product and who has authority to accept it.
Can UAT be done in an Agile project?
Yes. Acceptance scenarios and criteria can be prepared as requirements evolve, and teams can organize acceptance work incrementally when that suits their delivery context.
Should usability, performance, and security be included in UAT?
Include relevant user-facing acceptance concerns when they matter to the decision. Use specialist testing as needed; a UAT session is not a substitute for dedicated security or performance assessment.
